To prepare your small business for a recession, first understand how much cash you have, what is due, and how a drop in sales would affect your ability to pay bills. Build realistic sales and cash-flow scenarios, test your break-even point, review costs without undermining customer value, and assign people to protect essential operations. These are planning steps, not a prediction that a recession is imminent.

1. Establish your financial baseline

Start with current records rather than a guessed cash-reserve target. Gather the statements and commitments that show what the business owns, earns, spends, collects, and owes. The SBA recommends that established businesses include prior financial statements and projected statements in a business plan, with more detail for the first forecast year.

  • Balance sheet, income statement, and cash-flow statement.
  • Accounts receivable, including amounts overdue and expected collection dates.
  • Accounts payable, payroll, taxes, rent, debt payments, and other fixed obligations.
  • Inventory, equipment purchases, and other major commitments relevant to your business.

Use the records to identify timing as well as totals: a profitable month can still create a cash crunch if customers pay after payroll or debt obligations are due. The SBA business-planning guidance describes historical statements, projections, and capital-expenditure budgets as useful planning material. SCORE’s Financial Management Workbook for Small Businesses, dated September 4, 2013, also emphasizes considering the financial effects of business decisions.

2. Forecast a lower-sales scenario

Create a base case from your actual sales patterns and a plausible lower-sales case. These are planning scenarios, not predictions. Make the assumptions explicit so you can revise them when conditions change.

  • Collections: What happens to cash if customers pay later than usual?
  • Costs: Which costs move with sales, and which remain due at the same level?
  • Obligations: Include payroll, rent, debt payments, taxes, and already-committed purchases.
  • Duration: Test more than one plausible length of weaker sales if the business can support the analysis.

Project cash receipts and payments by month, then compare actual results with the forecast at least monthly. In an SBA-hosted article, business-planning writer Tim Berry recommends monthly forecast review and using the gap between expectations and actual results to decide what to do more of, less of, or differently. The aim is a useful management tool, not a precise guess about the future. The SBA’s business-management guidance includes financial-management resources.

3. Find your break-even point

Break-even analysis estimates the sales volume needed to cover costs. The SBA’s formula for a single product is:

Break-even units = fixed costs ÷ (price per unit − variable cost per unit)

For example, if monthly fixed costs are $12,000, the selling price is $50 per unit, and variable cost is $30 per unit, the contribution per unit is $20 and estimated break-even volume is 600 units. This is an illustration of the formula, not a benchmark for your business.

For multiple products, use monthly totals or calculate products separately when their prices, variable costs, and sales mix differ. Test how a lower price, higher input cost, or reduced sales volume changes the result. State the assumptions behind the calculation: the SBA cautions that break-even analysis is an estimate, not a substitute for completed accounting or financing calculations. 4. Review costs without weakening the business

Separate recurring expenses from one-time costs, then assess what each expense enables. A cut that saves cash immediately may also reduce service quality, sales capacity, or the ability to deliver essential work.

  • Estimate the cash saved and how soon the change takes effect.
  • Check whether the expense is recurring or nonrecurring.
  • Consider effects on customers, revenue, staff, and essential operations.
  • Review contract terms, staffing implications, and how easily the change can be reversed.

The SBA recommends reviewing money coming in and going out, using cost-benefit analysis, streamlining operations, and adjusting goals after reviewing financial results. Apply those ideas to your own business rather than assuming that any particular category of spending should be cut. The SBA management page provides related financial-management guidance.

5. Protect critical operations

A continuity plan can help the business keep essential work moving when circumstances disrupt normal operations. SBA continuity guidance is framed around emergencies and disasters; applying its structure to a period of economic stress is a practical adaptation, not an official recession checklist.

  1. Identify critical functions: List the work that must continue to serve customers, collect revenue, pay staff, and meet legal or contractual obligations.
  2. Record dependencies: Note the people, suppliers, systems, facilities, and records each function relies on.
  3. Assign responsibility: Name who monitors cash and sales, who can authorize changes, and who handles customer and supplier communication.
  4. Set actions and triggers: Decide what steps to consider if sales, collections, or cash fall below levels your business defines.
  5. Review and practice: Update the plan as operations change and make sure staff know their roles.

The SBA recommends documenting critical functions, organizing a continuity team, evaluating recovery strategies, and tailoring and practicing emergency-response plans with staff. Find its resources under Manage your business.

6. Get help for decisions specific to your business

If you are unsure how to build projections, interpret statements, or evaluate options, seek advice tailored to your location, industry, and financial position. The SBA says its Small Business Development Center network provides one-on-one advising at no cost; check the SBA management resources for current details. SCORE’s workbook includes a link to a monthly cash-flow projection worksheet. A spreadsheet or paper worksheet may be enough for a simple operation; more complex records or planning needs may call for professional support or software that works with your existing accounting process.

When comparing financing options, look at total cost, repayment schedule, collateral or guarantee requirements, eligibility, and whether the money addresses a temporary timing gap or a deeper operating shortfall. No single loan or reserve level is right for every business. SBA disaster loans are tied to declared disasters and disaster damage or economic injury, so they should not be treated as general recession financing.

What current indicators can—and cannot—tell you

Preparation does not require predicting the next recession. The SBA Office of Advocacy’s July 21, 2026 bulletin said prime rates had declined and financial conditions were supportive of growth at that time. That is a dated observation, not a forecast of recession timing. The SBA Office of Advocacy’s February 3, 2026 small-business statistics describe the sector’s scale, not its recession vulnerability.
