First, identify the exact configuration, flag, or deployment change and the environments or users it reached. Stop further rollout, then choose the narrowest mitigation likely to restore service: disable a feature flag or revert one configuration value before rolling back an entire application package—unless the incident requires a broader response.

“Rollback” can mean several different operations, and none is universally safe. The right choice depends on what changed, which targets received it, whether the previous state is still compatible with current dependencies and data, and the service’s incident runbook.

What should you do first?

Stabilize the incident before changing more state. Follow your incident command and authorization process, note the suspected change and its scope, and record the service-health signals that show the impact. If local policy calls for it, pause or block other changes so they do not obscure the cause or overwrite a recovery.

  1. Identify the state transition. Check configuration revisions, feature-flag changes, deployment history, and relevant dependencies. Do not assume the latest code release is responsible: configuration or a flag may have changed separately.
  2. Stop additional exposure. Halt or pause an in-progress rollout where the platform allows it, and prevent concurrent deployment jobs from changing the same targets.
  3. Choose the narrowest safe mitigation. Compare a targeted flag disable or configuration revert with a full application rollback. Prefer the smaller change when it is likely to restore service without creating a new incompatibility.
  4. Check recovery preconditions. Confirm the prior version exists, the platform supports the intended operation, referenced resources have not changed, and reverting will not leave data or downstream consumers in an incompatible state.
  5. Use the approved mechanism. Follow the service’s runbook, deployment controls, permissions, and required approvals. Vendor-specific procedures are not interchangeable.
  6. Verify and communicate. Confirm the active configuration or deployment version, recheck the health indicators that triggered the response, and tell incident stakeholders what changed and what risk remains.
  7. Preserve the incident record. Log the change identifier, decision, operator, timestamps, observed signals, result, and follow-up owner. Use the review to improve rollout controls, alarms, rollback readiness, or dependency isolation.

GitLab’s incident runbook recommends focusing early on returning to a previously working state and includes disabling a feature flag and rolling back a deployment among possible actions. Your own runbook and authorization model determine the safe operation for your service.

Which rollback option fits the incident?

Choose based on the suspected cause and the system’s current state—not simply on which rollback button is easiest to find.

Option Good fit when Main tradeoff or check
Disable a feature flag A recently enabled feature is implicated and the flag isolates the behavior. Check the flag’s scope and whether disabling it has side effects or leaves external dependencies changed.
Revert configuration data The offending value or revision is identifiable and a known-good version remains compatible. Check referenced resources, dependencies, and platform-specific version or revert limits.
Stop an in-progress rollout Deployment is still progressing and further exposure should stop. Stopping may not restore targets already changed; inspect the actual state across targets.
Roll back the application package The incident follows a release and the earlier package is compatible with current data and migrations. This has a broader blast radius: it can remove unrelated changes, affect multiple teams, or complicate later deployments.
Patch forward Rollback is unavailable or incompatible, or an approved urgent fix is safer. It adds another change during the incident, so test and review it under incident controls.

Google SRE explains that reverting a bad configuration can be faster than attempting a temporary patch, whose safety is uncertain if it has not been tested. That does not make rollback automatic: the previous state must still be valid for the system as it exists now. GitLab likewise advises checking whether a feature flag can mitigate the incident before using a package rollback that may remove many changes and affect multiple teams. How do you know a previous configuration is safe to restore?

A saved revision is not necessarily a recoverable state. Configuration that points to mutable external resources can behave differently when restored later: a referenced resource may have changed, disappeared, or become incompatible. Google SRE recommends designing configuration to be sufficiently hermetic for roll-forward and rollback, and warns that dependencies on changing external resources make rollback difficult.

  • Verify the exact prior revision and the targets that received the incident change.
  • Check whether referenced resources, schemas, secrets, data, or downstream consumers have changed since that revision.
  • Confirm the old application package remains compatible with current data and migrations before rolling it back.
  • Check your platform’s supported rollback path and your organization’s service-specific procedure.

Google SRE recommends avoiding a global, all-at-once configuration push so a problem can be caught before it reaches every target. Gradual rollout is useful only if operators can identify exposure and stop or reverse the change when signals worsen.

How do platform rollback mechanisms differ?

AWS AppConfig

AWS AppConfig documents CloudWatch alarm-triggered rollback during deployment, as well as a mechanism to revert a completed deployment. Its AllowRevert behavior is limited to a deployment that succeeded within the preceding 72 hours; after that, AWS says a new deployment is required. This is an AWS AppConfig constraint, not a universal rollback window. Consult the AWS AppConfig deployment and revert documentation for the applicable procedure.

GitLab

GitLab documents a rollback as a new pipeline targeting a previous commit, rather than simply restoring an old deployment record. Its deployment-safety guidance also warns that an older job finishing after a newer one can overwrite the newer deployment; prevent outdated deployment jobs to avoid that stale, out-of-order result. GitLab’s optional Auto Rollback feature is off by default. On a critical alert, it selects the most recent successful deployment; it can skip rollback while another deployment is running and can act only once in three minutes. Treat it as a product-specific safeguard, not a substitute for checking the current deployment and service health. Details are in GitLab environment documentation.

How can you verify the rollback fixed the incident?

Do not treat a successful rollback command or completed pipeline as proof of recovery. Verify the state change and the user-facing outcome separately.

  • Confirm the intended configuration revision, flag state, or application version is active on the affected targets.
  • Recheck the same service-health signals that triggered the incident, then verify that user impact has stopped.
  • Watch for recurrence and check for partial rollout, stale jobs, or targets that did not receive the recovery.
  • Communicate the mitigation and any remaining risk to incident stakeholders, then record the result and follow-up owner.
