Use video for employee training when seeing a task, process, or scenario helps employees understand what to do. Start with a specific work outcome, choose a format that makes the relevant action clear, and pair viewing with practice, feedback, or a follow-up reference. A view or completion record alone does not show that someone can perform the task.

Decide whether video fits the training goal

Begin with the behavior or task employees should be able to perform. Ask whether moving images, a demonstration, or a realistic scenario adds value beyond a checklist, coached practice, live demonstration, or written job aid. Video is a delivery method, not a complete learning strategy.

The European Training Foundation’s 2019 overview covers video pedagogy in vocational education and training, including professional development and corporate training. It is a research-grounded practical overview, not evidence that video outperforms every other way of teaching (European Training Foundation report).

The strongest specific comparative evidence in the sources reviewed is narrow: three consecutive empirical studies of Microsoft Word formatting tutorials compared instructional videos with a paper tutorial. The University of Twente record reports more favorable motivation appraisals, greater immediate skill proficiency, and better retention after a one-week delay for the video condition. It does not give a cross-sector effect size, and it cautions that reference videos may call for different design guidance (van der Meij and van der Meij, 2013). Do not treat that software-tutorial result as proof that video improves every kind of employee training.

Design the video around one task

  1. Write the learning outcome. Describe what an employee should be able to do or decide after training. Make it observable enough that a manager or trainer can assess it.
  2. Choose one coherent task or decision. Split unrelated topics into separate units when combining them would make the action hard to follow. There is no universal ideal runtime established by the cited evidence; organize by the task and objective, and let learners pause or replay where possible.
  3. Make the relevant action visible. Frame the demonstration so that the important movement, interface control, or decision point can be seen. Remove visual detail that competes with it.
  4. Use narration to explain what matters. Explain why a step is taken, identify decision points, and call attention to details that are difficult to infer just by watching. Avoid narration that merely repeats obvious on-screen text.
  5. Build in an active prompt. Ask learners to predict the next step, find an error, try the procedure, or explain a decision. Viewing should lead into learner action rather than stand in for it.
  6. Review against the job. Have a qualified subject-matter reviewer check that the procedure, terminology, safety details, and examples match current workplace practice before release.

The design guidance from van der Meij and van der Meij is grounded in research on processing visual and verbal information and was tested on software-task videos; use it as a helpful foundation, not a universal formula for every format or workplace.

Pair viewing with practice and follow-up

Plan what happens before and after playback. A demonstration can prepare someone for practice, while a scenario can prompt discussion or a decision exercise. For a task that must be performed reliably, provide practice and feedback appropriate to its risks. For information employees need to revisit, place the video near the current job aid or procedure rather than relying on memory of a one-time viewing.

The UK government’s 2026 research on AI upskilling in the UK describes modular units, flexible pacing, captions, mobile-friendly delivery, and follow-up check-ins or refreshers as useful in that particular training context. These are practical options to consider, not proof of a universal effect across all employee training (UK government AI-upskilling research).

For safety-critical, regulated, or otherwise high-consequence work, video should support—not replace—qualified instruction, supervised practice, applicable local procedures, and current requirements. Obligations vary by occupation and jurisdiction; the sources cited here do not establish legal requirements for every setting.

Make training videos accessible

Plan accessibility from the beginning. As Section508.gov puts it, “The best way to make content accessible is to plan for it from the beginning.” Applicable requirements depend on jurisdiction, organization, and delivery platform, so check the rules that govern your training.

  • Provide synchronized captions. Include meaningful non-speech sounds and identify speakers when that information matters. Review automated captions: they can misrecognize words, omit speaker changes or meaningful sounds, and lose synchronization. Section508.gov describes captions for prerecorded synchronized media in its accessibility guidance (Video and Other Synchronized Media).
  • Provide a transcript. Put an accessible text transcript near the video. A transcript is text without timing; captions are synchronized and time-coded. Section508.gov discusses both (Captions and Transcripts).
  • Make important visual information available in audio. Describe essential visual details in the narration or provide an audio-described version where needed for understanding. Section508.gov describes audio description as narration of key visual elements (Video and Other Synchronized Media).
  • Keep captions readable. Section508.gov says speech above approximately 180 words per minute may be too fast for captions; this is a caption-readability planning marker, not a universal recommended speaking rate. Its guidance recommends no more than two caption lines at a time and no more than 45 characters per line. Keep on-screen text clear of the caption area (Captions and Transcripts).
  • Choose a usable player. The UK Home Office design manual advises keyboard- or voice-operable controls, recommends avoiding autoplay, and calls for captions and transcripts. Treat this as guidance from that government context and verify the requirements that apply to your organization and platform (Home Office audio and video guidance).

Check whether the training worked

Measure the work outcome you identified at the start. Choose a measure that fits the task rather than treating plays or completion as evidence of competence.

  • For a procedure, observe whether the employee completes the steps correctly and note errors that matter to the work.
  • For judgment or customer interactions, assess decision quality against defined criteria or use a suitable scenario exercise.
  • For a skill that must persist, check performance again later or provide a refresher when appropriate.

The 2013 software tutorial study assessed immediate proficiency and retention after a one-week delay, but it does not prescribe a universal evaluation method for workplace learning. Select an assessment suited to the task and the consequences of mistakes.

Choose a delivery method that supports access and upkeep

Before selecting a platform or format, compare the practical needs that will affect whether employees can use and revisit the training:

  • Learning objective: Can it present a demonstration, procedure, judgment scenario, orientation, or reference in a useful way?
  • Practice and feedback: Can the training flow connect playback to learner action, coaching, or assessment?
  • Access and flexibility: Check caption and transcript quality, audio description, mobile access, keyboard controls, pausing, replay, and speed options.
  • Update burden: If an interface, process, product, or policy changes often, consider how quickly the video can be reviewed and replaced.
  • Findability and measurement: Employees should be able to locate relevant material, revisit it, and complete a suitable assessment without equating video views with learning.
