Test against a workload based on your own traffic history and sales forecast—not a generic Black Friday multiplier. Exercise realistic browsing and checkout journeys, set acceptable latency and error limits before the run, then increase load in stages while watching both your site and the test generators. Repeat after fixes, verify quotas and costs, and rehearse monitoring and recovery before the event.

Set a workload target your business can defend

Begin with your site’s prior holiday or promotion traffic, current baseline, campaign plans, and expected growth. Turn those inputs into a forecast for the event you are preparing for. There is no universal traffic multiplier, concurrency target, or acceptable response time established for every retailer; your target depends on your forecast, architecture, user expectations, and service objectives.

Be precise about what the target means. Requests per second, concurrent users, response time, and completed purchases describe different things. For a store, completed end-to-end transactions are especially useful: a checkout depends on a sequence of requests, so a large request count alone does not prove that customers can finish buying.

Before generating load, write down pass/fail criteria for the key journeys. For example, set your organization’s maximum acceptable response time and error rate for product browsing and successful purchase completion. Choose the measurement window and decide whether the target is an average, a percentile, or another measure your team already uses; do not change the definition between test runs.

Choose the customer journeys and dependencies to test

Model the path customers actually take, not just a homepage request. A useful core scenario follows a visitor from a landing or category page to a product detail page, product selection, cart, and checkout. Carry the state needed between dependent requests, such as session or cart data, and count a purchase journey as successful only when it reaches the defined completion point.

  • Include relevant endpoints, request parameters, cookies, and state transitions in the scenario.
  • Decide deliberately whether caches should be warm, cold, or exercised in a mix representative of the event. A run that accidentally tests only one cache state can mislead.
  • Include dependencies that affect the customer journey, such as APIs or payment integrations, when the test environment and agreements allow it.
  • Keep a low-load functional check separate from capacity testing. Confirm that a customer can browse, select products, and complete the transaction before interpreting a high-load failure.

AWS Prescriptive Guidance uses a full shopping transaction—catalog browsing, product selection, checkout, and purchase—as an example of a meaningful functional check. The same principle applies to performance: measure the transaction as well as its component requests.

Run different test shapes for different questions

One run cannot establish every aspect of readiness. Define the question and pass/fail rule for each scenario, and select its load curve and duration accordingly.

Baseline or smoke check

At modest load, confirm that the modeled journey works and that the endpoints needed for the test are healthy. This is a functional starting point, not evidence that the site can handle the forecast peak.

Expected-load test

Apply the workload you forecast for the event and check whether transaction completion, latency, and errors remain inside the limits you set. This answers whether the planned workload is supportable under the tested conditions.

Stepped capacity or stress test

Increase load in stages to find where a pre-set latency or error limit is breached and observe the system’s behavior as demand rises. Make each stage long enough for configured scaling signals and autoscaling to act; a ramp that ends before scaling responds cannot tell you whether that scaling policy helps.

Spike test

Apply an abrupt increase when sudden surges are a concern. Grafana k6 documents spike testing as a performance-test type. The purpose is to see how the system responds to a sharp change, not to replace a gradual capacity test.

Soak or sustained-load test

Hold a high workload for a meaningful period when you need to detect behavior that appears over time, such as back pressure or degradation. AWS discusses the effects of prolonged high load, and Grafana k6 documents soak testing. Set duration to match the production concern you are investigating.

Make sure the load generator can deliver the test

A test can become a measurement of its own infrastructure instead of the website. For a distributed run, plan the generator regions, task count, users per task, ramp-up, and hold duration. Check the applicable service quotas, available regional resources, and account limits before the test; those can constrain the load you can generate.

AWS’s distributed load-testing guidance recommends calibrating gradually while monitoring generator CPU and memory, and running one calibration test at a time when shared-cluster metrics could otherwise confuse the result. Raise users per test container in increments. If generator CPU or memory is saturated, first expand or tune the generator capacity rather than treating the achieved load as the site’s limit. Values in an example configuration apply only to that configuration, not as universal targets.

Monitor the whole path while the test runs

Track user-facing latency, failed requests, and completed end-to-end transactions alongside infrastructure behavior. Review the relevant load balancer, application, database, cache, API, payment, and third-party dependency signals for your architecture. Use tracing or correlation IDs where available to connect a slow customer transaction to the component causing the delay.

Watch achieved load, not only configured load. With a closed or concurrency-based generator, slower responses can reduce the request rate it actually produces. AWS recommends using a constant-request-rate tool when investigating degradation so that the offered load does not silently fall as response times rise. Interpret this alongside the generator’s resource metrics: a flat request rate caused by generator saturation is not a reliable measure of site capacity.

Keep the test scenario, target load, achieved load, transaction success, latency and error outcomes, scaling behavior, and bottleneck evidence together for each run. After a change, repeat the same scenario with the same measurement definitions so the results can be compared.

Turn test results into event readiness

Use failures to choose a specific corrective action—such as investigating a slow dependency, adjusting capacity, or revisiting scaling behavior—then verify the effect in a repeat run. Review test-related cloud costs and request quota increases when the planned test or event workload requires them. Google Cloud’s current documentation, updated 2026-09-24, recommends testing critical workloads three to five months before an event so there is time to evaluate results and address quota needs.

Capacity is only one part of preparation. Assign who will monitor the event, how an incident is escalated, and how service is recovered. Google Cloud’s peak-event guidance recommends disaster-recovery simulations one to three months before the event, as well as monitoring during execution and post-event analysis. Its account of a retailer’s 2018 preparation describes pre-mortems, tabletop exercises, API monitoring, and a staffed war room as operational practices—not guaranteed outcomes for every business.

Historical platform statistics are not sizing targets: Google Cloud reported that Apigee customer API calls rose 95% over the comparable 2017 Black Friday period in its account of 2018; it reported peak traffic increasing from 48,000 to 108,000 transactions per second and 99.999% availability for that platform during the period. These are vendor-reported figures for that platform and historical event, not a current benchmark for a retailer’s site.

Choose a test approach by workload fidelity, not virtual-user claims

Compare approaches against what the test must prove. A managed distributed service is not required in every case, and no tool by itself guarantees event readiness.

  • Workload fidelity: Can the approach represent the actual multi-step journey, state, cookies, and request data?
  • Load control: Can it produce the needed curve—fixed request rate, concurrency, stepped growth, sudden spike, or sustained hold?
  • Coverage: Does it test backend protocol behavior, real browser experience, or both? Grafana k6 documents browser metrics and combining browser-based checks with other performance tests.
  • Generator scale and locations: Can it generate the planned load from relevant regions without running into CPU, memory, task, or quota limits?
  • Observability and fit: Can you connect results to application metrics, logs, traces, and transaction outcomes, and run the work within your budget and schedule?

AWS documents a managed distributed load-testing solution that accepts JMeter, k6, or Locust scripts. Its configuration and limits are specific to that solution and should be checked against your account and planned test. Grafana k6 documentation covers performance and browser testing. Select a tool based on the workload and evidence you need, rather than the largest advertised user count.
