A return-to-work meeting after sickness is a private, supportive conversation about readiness, work updates and any help needed—not a medical examination or disciplinary interview. In the UK, Acas says it is not legally required, but recommends it as a useful way to plan a safe, sustainable return.

What a return-to-work meeting is for

Acas describes the meeting as often an informal chat between a worker and their manager. It gives both a chance to check how the return is going, bring the worker up to date, identify support needs and agree practical next steps. It can also establish what the worker is comfortable with colleagues being told about the absence.

Acas’s UK guidance states: “It’s not a legal requirement to have a return to work meeting.” It is recommended practice, rather than a legal requirement to hold a particular meeting or follow a prescribed script. An employer should follow its own absence policy and explain the purpose of the conversation in advance.

The discussion is not a substitute for medical diagnosis. If concerns about fitness for work, safety or complex adjustments need specialist input, consider occupational health or other appropriate professional advice.

How to prepare and hold the meeting

1. Follow the workplace process and set expectations

Check the organisation’s absence policy and any relevant records from earlier absence conversations. Tell the worker why you want to meet, who will attend and what you expect to cover. Acas provides a free return-to-work meeting template in Word and OpenDocument formats to help structure and record the conversation.

2. Choose a suitable time and private setting

Acas says the meeting can happen before the worker returns or as soon as possible after they return. Arrange a private conversation, in person or online, so the worker can discuss sensitive matters confidentially. The guidance does not set a required meeting length.

3. Start with a sensitive check-in

Ask how the worker is feeling about returning and whether they feel able to do their work. Keep questions practical and open rather than pressing for personal medical details. You might ask, “Is there anything about returning that you are concerned about?” or “What would help you manage your work at the moment?”

4. Share necessary updates

Explain relevant changes, priorities or handovers that happened while the worker was away. Ask whether anything needs clarifying before they resume their usual tasks. Keep the focus on information they need to work, not on making them account for being ill.

5. Discuss support and possible adjustments

Ask what changes could make the return manageable. Depending on the role and the person’s needs, possibilities might include changed hours or duties, flexible working, a phased return, a different work location or training. These are options to discuss, not a standard package that suits everyone.

A worker does not have to disclose a diagnosis to discuss work-related needs. Acas advises sensitivity when exploring possible causes such as work-related stress or disability: talking openly may help identify suitable support, but disclosure is not compulsory. Agree what, if anything, the worker wants colleagues to know about the absence.

6. Discuss any fit note or health advice in work terms

A fit note can inform the conversation, but it does not prescribe exact changes for a specific job. The Department for Work and Pensions explains that it offers general advice about fitness for work and helps the employee and employer discuss support. Consider how any recommendation relates to the worker’s actual tasks and workplace, and discuss options interactively rather than treating the note as a complete job-specific assessment.

The DWP’s employee guidance says: “The fit note is classed as advice from your healthcare professional to help you and your employer discuss ways to support you to stay in, or return to, work.” Examples for discussion include altered duties or location, an occupational health assessment, a phased return, home working or training.

7. Agree a plan and a review point

Write down any agreed changes, who will arrange them and when you will check whether they are working. A plan may be informal for a straightforward return or documented where several changes, responsibilities or review dates need tracking. For a longer-term or fluctuating condition, HSE recommends planning with the worker and continuing to review arrangements so the return remains sustainable.

8. Consider specialist advice and workplace risks

Seek occupational health or other professional advice if the worker’s fitness for particular duties, complex adjustments or work-related health concerns need expertise beyond the manager’s role. If the health condition or agreed changes affect workplace risks, review the relevant risk assessment. Choosing the right kind of return plan

The right approach depends on readiness, the tasks and risks of the job, any fit-note advice, adjustment needs and when the plan can be reviewed. Use the options below as discussion points, not fixed rules.

Decision Consider
Informal check-in or documented plan An informal conversation may be enough for a straightforward return. Record a plan when changes, responsibilities or review dates need to be clear.
Full return or phased return Discuss readiness and job demands. A phased return can involve temporarily building up hours or duties; agree what changes and when to review them.
Manager support or occupational health input A manager can agree practical workplace steps. Seek occupational health or other professional input where fitness, risks or complex adjustments need specialist advice.
Temporary or ongoing adjustments Some changes may be short-term; long-term or fluctuating conditions may require ongoing arrangements and review.

If the worker is disabled or has a long-term condition

If the worker is disabled, Acas says the employer should review reasonable adjustments and discuss whether further adjustments are needed. HSE recommends involving the worker in a return plan; arrangements may need to continue for long-term or fluctuating conditions. Avoid assuming that one standard phased return or adjustment will work for everyone.
