Before committing to a production build, test the assumptions most likely to make the idea fail: whether the problem matters to the intended users, whether the proposed solution makes sense to them, whether your team can build it, and whether the business can sustain it. A focused test can help you decide to proceed, revise, or stop; it cannot remove all uncertainty or guarantee success.

What validating an idea can—and cannot—tell you

Validation means gathering evidence to inform a product decision before investing in a full implementation. It is not a requirement to complete a large research program before writing any code. Discovery and delivery can overlap: discovery helps a team decide what to build, while delivery implements, tests, and ships it. New evidence during implementation can send the team back to discovery.

Atlassian describes product discovery as understanding customer needs and business context, and points to four distinct questions: customer value, usability, technical feasibility, and business viability. Evidence for one does not settle the others. A person saying a problem is frustrating, for example, does not show that a particular interface will be usable or that the product’s economics will work. Atlassian’s product discovery guide quotes Marty Cagan’s description of discovery’s purpose as “…to quickly separate the good ideas from the bad. The output of discovery is a validated product backlog.”

There is no universal interview count, survey sample size, or conversion threshold that makes an idea “validated.” The evidence you need depends on the decision, the audience, the consequences of being wrong, and how the test is designed. The reviewed guidance describes methods and process, not a general success-rate or cost-savings figure attributable to validation.

Start with the problem, not the pitch

Write down who encounters the problem, when it occurs, and what they do today. Look for recurring needs and workarounds in customer conversations, existing feedback, and product usage where available. These sources can reveal behavior that a solution pitch or hypothetical willingness to buy may not.

Keep two claims separate: “this person has a problem” and “this proposed solution addresses it.” A conversation may support the first while leaving the second unanswered. Make assumptions explicit and test the riskiest one

List what must be true for the idea to work. Typical assumptions include:

  • The intended customers encounter the problem often enough for it to matter.
  • The proposed flow is understandable and useful in the real context where it would be used.
  • The required technology, integrations, and data are accessible to the team.
  • The offering can be sustained by a workable business model.

Choose the open assumption whose failure would most change your decision. Aha! recommends focusing a proof of concept on the experience with the greatest risk or uncertainty, and specifying the assumptions and evidence that would support moving forward.

Match the test to the question

Choose a method based on the risk you need to understand, not because a particular technique is fashionable. SurveyMonkey’s guide, dated August 27, 2026, maps methods to desirability, usability, feasibility, and viability; Aha! also recommends prototypes and focused proofs of concept. The methods below provide evidence about particular questions, not conclusive proof that an entire product will succeed.

Compare plausible methods by the risk they address, the kind of evidence they produce, their cost and reversibility, how realistic a context participants need, and whether the result could change your next action. These are practical decision criteria, not a published scoring system.

Build only enough to learn

Use interviews and existing evidence for problem discovery

When the uncertainty is whether the problem exists or how people handle it, begin with customer conversations, feedback, and usage evidence where available. Ask about actual situations and current workarounds rather than relying only on reactions to a polished solution or hypothetical buying intent.

Use a clickable prototype to examine a flow

A low-fidelity interactive prototype may be enough to see whether users can make sense of a workflow. Observe people interacting with it and note where they pause, misunderstand a label, or take an unexpected path. Revise the prototype and test again while changes are inexpensive.

Use a narrow proof of concept for a technical or realism gap

If the question depends on a more realistic interaction, a focused proof of concept can exercise the risky part without building the complete product. Keep its scope tied to the uncertainty—for example, a specific integration or data dependency—rather than letting it grow into an unplanned first version.

Use surveys and concept or pricing research selectively

Surveys can help investigate stated preferences or compare concepts; concept and pricing research can examine assumptions about demand and the business case. A positive response, waitlist click, or stated willingness to pay measures interest or intent in that test. On its own, it does not demonstrate actual adoption, usability, technical feasibility, or viable unit economics.

Set decision criteria before you run the test

  1. Write the decision. Specify whether the result will help you proceed, revise the concept, run another test, or stop.
  2. Define useful evidence. Note what would increase confidence and what would expose a weakness. Do not invent a universal numerical threshold; set a threshold appropriate to the audience, decision, and cost of being wrong.
  3. Record what the test does not answer. A prototype observation may inform usability but leave feasibility and viability open. Keep those unknowns visible.
  4. Review evidence together. Consider customer feedback, interview findings, prototype observations, and technical assessment in light of the specific assumptions they address.
  5. Choose the next action. If a critical question remains open, revise the idea or test it directly. If evidence supports the direction, carry the findings and remaining risks into delivery.

Validation is iterative rather than a one-time gate. The U.S. Department of Education describes short feedback loops for assumptions, prototypes, early user feedback, and validating or invalidating need in its guide to educational apps and tools. That example is specific to education; its context should not be treated as a universal constraint for every software market. U.S. Department of Education guide

Keep the process proportional to the risk

A small, reversible feature may need only a quick check with a few intended users or a focused technical investigation. A costly, hard-to-reverse product commitment may justify more kinds of evidence. In either case, ask whether the next test is likely to change the decision. If not, it may be unnecessary; if a major assumption remains untested, moving straight to a complete production build makes that assumption more expensive to discover.

For teams that want a place to collect and organize discovery evidence, product discovery platforms such as Aha! Discovery or Atlassian Jira Product Discovery may be useful, but no platform is required to run a test. A notebook, a short interview plan, and a prototype can be enough for a small decision.
