The engineering unit is then the complete workflow that turns a user’s request into a verified outcome—not just the model call.
When the distributed-systems analogy applies
A bounded feature that sends one request to one model and returns its response can remain a relatively simple service. The analogy becomes more useful as an application adds multi-step control flow, external tools, multiple model providers, persistent state, or consequential actions. These components must coordinate, and their failures can affect one another.
Datadog’s State of AI Engineering describes production work that includes managing model fleets, orchestration, tool calls, long prompts, retries, and debugging across service boundaries. That is familiar territory for distributed-systems teams: a model provider can throttle a request, retrieval can return stale or irrelevant context, a tool can reject a malformed invocation, and a retry can repeat a side effect. State can also become inconsistent between steps.
AI adds a complication to these familiar problems. A model, prompt, or retrieval change may alter behavior, latency, spending, or failure rates without a conventional application-code change that makes the cause obvious. The system therefore has to be monitored as a changing workflow, not merely as a collection of endpoints.

Measure the workflow, not only the model
Token throughput is useful for understanding model-serving capacity, but it does not establish whether a user’s task was completed correctly. Arm’s discussion of agentic AI points toward workflow-level measures, including cost per completed task, tool-call latency, retrieval latency, sandbox startup time, and agents per node. Which measures matter most depends on the workload; a fast interactive assistant and a long-running incident-response workflow do not have identical requirements.

These dimensions make architecture comparisons more meaningful than model-call speed alone. A design that uses fewer tokens may still be more expensive per successful task if it needs more retries or supporting execution; a faster run is not a success if it produces an incorrect or unsafe result.

Why agent failures are harder to diagnose
In a multi-step agent run, an error can occur early and be carried forward as if it were valid context. The model may misread a tool response, choose an invalid action, depart from its plan, or pursue an underspecified or unsupported request. The infrastructure can return HTTP 200 while the workflow has already made a bad decision.
Microsoft Research’s AgentRx framework addresses this by normalizing different logs, deriving executable constraints from tool schemas and domain policies, checking those constraints step by step, and producing an evidence-backed validation log. Its taxonomy names nine kinds of failure:

The framework’s authors evaluated AgentRx on 115 manually annotated failed trajectories across τ-bench, Flash, and Magentic-One. They report a 23.6% absolute improvement in failure-localization accuracy and a 22.9% improvement in root-cause attribution over prompting baselines. Those figures describe the authors’ benchmark results; they are not a general guarantee for production systems.
What an operational record needs to show
Ordinary service health signals—availability, latency, and error rates—remain important, but they do not explain what an agent did or whether its answer was good. An operational record should connect a user request to the model calls, retrieval steps, tool invocations, and resulting actions. It should preserve enough execution evidence to reconstruct the trajectory and locate the earliest step that violated a constraint or derailed the task.

This need grows when teams use more than one model. Datadog reports that more than 70% of organizations in its analyzed customer telemetry used three or more models. That is a finding about Datadog’s customer data, not a representative estimate for all organizations. Datadog describes model portfolios as a way to match different workloads to needs such as latency, cost, operational risk, and task requirements.
Keeping the run’s steps visible also helps separate infrastructure faults from decision faults. A provider timeout, a failed retrieval request, and a syntactically valid but incorrect tool choice are different problems; they need different remedies. The goal is to see not only whether the service was up, but what the workflow did and whether its result met the task’s requirements.

Set boundaries around actions and autonomy
When an AI workflow can change systems or take other consequential actions, reliability includes control over what it is allowed to do. Validate actions against the applicable tool schemas and policies, preserve execution evidence, and require human review for changes whose impact warrants it. Increase autonomy only within bounds that have been tested for the relevant tasks.
Google’s Site Reliability Engineering article on AI engineering describes its AI Operator investigating production alerts with contextual tools and specialist skills, proposing or performing mitigations according to its autonomy level, and recording execution traces for debugging and evaluation. In that account, critical operations receive human review while minor incidents can be mitigated autonomously. This is an illustration of Google’s described system and deployment, not a universal prescription for how much autonomy another team should grant.
