There is no standard price for a silent failure. Here, a silent failure means an incorrect, missing, degraded, or unsafe result that is not promptly brought to the attention of the people responsible for noticing it. The eventual cost depends on how long the issue goes undetected, what it affects, whether data or other assets are lost, and how much recovery and downstream disruption follow.
So when a silent failure hits you, what did it actually cost? It may be more than downtime: a service can remain available while delivering slower or incomplete results, and a data-integrity problem can take extensive investigation to uncover. The figures and incidents below show different parts of that picture; they are not interchangeable estimates of one typical failure.
Why there is no single price for a silent failure
A useful cost estimate starts with the incident’s actual outcome, not simply whether a system was technically up or down. A brief, contained error and a corruption problem that spreads through dependent systems can require very different responses. Even incidents with similar duration may affect different numbers of customers, transactions, or machines.
Separate the cost into a few dimensions before trying to total it:

- Detection latency and duration: How long did the issue exist before someone recognized it, and how long did its effects continue?
- Scope: Which services, users, machines, transactions, or business processes were affected?
- Integrity and loss: Were results wrong, data missing or corrupted, or assets unrecoverable?
- Immediate expense: Did the incident cause lost revenue, regulatory fines, missed service-level agreement (SLA) penalties, external recovery payments, or other response costs?
- Recovery burden: How much staff time went to investigation, restoration, customer coordination, cleanup, and replacement work?
- Downstream effects: Was customer confidence reduced, planned work delayed, productivity diminished, or reputation affected?
These are accounting categories, not a validated formula. They help keep direct spending distinct from staff time, displaced work, and effects that may not show up as an immediate invoice.
What published estimates can—and cannot—tell you
Different studies measure different populations and outcomes. Corporate averages, incident surveys, and individual postmortems can provide context, but none gives a universal bill for a silent failure.

The UK survey’s zero median across organizations identifying incidents is not evidence that every incident is cost-free: costs were higher in the subset reporting an outcome. Its categories also show why a cash-only tally can miss time employees could not spend on their regular work, as well as the value of lost files or intellectual property. The survey figures concern cybersecurity incidents in the UK; downtime estimates for Global 2000 companies cover a different population and measure.
How a failure can cost you without taking a service offline
Availability is only one measure of impact. In Google’s account of a maintenance automation incident, a bug and API behavior involving an empty filter contributed to the global erasure of satellite machine disks. Google restored service by routing traffic through core data centers, but users experienced increased latency and some ads were not served. Google then spent several weeks auditing the automation and adding checks. The lesson is not that every failure produces lost advertising revenue or weeks of audit work. It is that “the service stayed up” does not prove that users received the intended result. Degradation, omissions, and additional recovery work belong in an impact assessment alongside outright downtime.
What data loss and corruption add to the bill
A persistent-disk incident: small measured loss, substantial response
Google’s account of a persistent-disk incident describes power interruptions affecting disk trays, read/write errors for virtual machines, customer coordination, machine reboots, new recovery tooling, follow-up battery replacement, and cleanup of stuck operations. Its post-analysis reported that only a small number of pending writes were not written to disk and that 0.000001% of data from running Google Compute Engine (GCE) machines was lost. That percentage is specific to this incident, not a general failure rate. Silent corruption: a problem that can travel up the stack
Silent data corruption can evade CPU error reporting, propagate through layers of software, and surface as an application-level fault, making its origin difficult to trace. A 2021 study by Dixit and coauthors, based on silent-error tests across hundreds of thousands of machines in Facebook infrastructure, reported finding hundreds of affected CPUs. The authors warn that such errors can lead to data loss and months of debugging effort. Those results describe that study and fleet, not the expected prevalence in another organization’s hardware. - Monitor production behavior: Look for incorrect or missing results and degraded service, not only whether components respond.
- Build for fault tolerance and resilience: Redundancy and recovery mechanisms can limit the effects of a component or storage problem, as Google’s disk incident illustrates.
- Review automation and configuration changes: Google’s analysis of thousands of postmortems from 2010–2017 listed binary pushes as 37% and configuration pushes as 31% of outage triggers. How to calculate what your incident actually cost
For a practical post-incident ledger, record the evidence for each category and avoid treating an estimate as a precise total when the underlying effects are uncertain.
- Set the timeline: Record when the failure began, when it was detected, and when normal operation or data integrity was restored.
- Define the affected scope: Identify impacted users, services, machines, transactions, and business processes.
- Establish what was lost or degraded: Distinguish incorrect output, missing or corrupted data, unavailable service, slower service, and work that had to be repeated.
- List direct costs: Capture lost revenue, fines, SLA penalties, external response or recovery payments, and other attributable spending.
- Estimate internal time and displaced work: Record time spent investigating, restoring, communicating, and cleaning up, as well as product or operational work postponed as a result.
- Document customer and compliance consequences: Note affected customers, service commitments, reporting obligations, and any reputational or confidence effects that can be evidenced.
- Track corrective actions: Assign owners and follow-up dates for monitoring, resilience, automation, or process changes intended to reduce recurrence or impact.
This ledger is a practical synthesis of cost categories used in incident reporting and postmortems, not a validated pricing model. Keep measured losses separate from estimates and explain what evidence supports each figure.
