Order-to-cash (O2C) automation uses software, integrations and workflow rules to coordinate repeatable work from receiving a customer’s order through receiving and applying the customer’s payment. It spans more than accounts receivable: order management, fulfillment, invoicing, collections, disputes and cash application can all be part of the process. Automation can improve consistency and visibility, but it depends on reliable data, clear process ownership and well-managed exceptions.

What is order-to-cash?

Order-to-cash, sometimes abbreviated OTC, is the end-to-end process that connects a customer order to the receipt and settlement of payment. APQC describes a value stream that can include customer orders and credit, order fulfillment and delivery, invoicing, accounts receivable, collections, adjustments and deductions, payment receipt and cash application. APQC’s O2C overview treats it as a cross-functional business process rather than a finance-only task.

The exact boundary depends on how a business operates. Microsoft defines O2C around the order through payment received and settled with the invoice, while distinguishing prospecting, lead and quote work from the process. Fulfillment may also be modeled separately as inventory-to-deliver. B2B businesses with credit terms, B2C businesses collecting payment at checkout, and firms billing for projects or services may therefore draw the process boundary differently. Which steps can O2C automation cover?

Automation can connect steps that otherwise rely on manual entry, handoffs or status checks. A typical process may include the following activities; not every organization uses every step or assigns it to O2C.

  1. Receive and validate the order. Capture order details, check required fields and applicable pricing or terms, and route incomplete or unusual orders for review.
  2. Check credit and account status. Where relevant, trigger a credit check or approval based on business rules before proceeding.
  3. Coordinate fulfillment and delivery. Pass validated order information to the systems and teams responsible for preparing and delivering the goods or service.
  4. Create and send the invoice. Generate billing from order or delivery data, distribute it through an appropriate channel, and post receivables and accounting entries.
  5. Monitor receivables and resolve issues. Track invoice status, send reminders, route disputes or deductions, and manage credits or adjustments.
  6. Receive and apply payment. Match incoming funds to open receivables, direct unmatched items for investigation, and handle refunds or write-offs where appropriate.
  7. Review performance. Use order, invoice, collection and payment information to find bottlenecks and improve operations and cash forecasting.

In practice, automation can validate and route orders, trigger approvals, generate invoices from existing order data, send invoices and reminders, extract information from documents, route disputes, reconcile payments and report exceptions. Microsoft’s Dynamics 365 guidance describes invoice workflows, delivery channels, recurring-invoice templates, document reading and visibility into invoice status, payments and cash flow. These are documented platform capabilities, not independent evidence that a particular implementation will produce a specific result. What does automation change—and what does it not guarantee?

Automating repeatable work can reduce manual handoffs, make processing more consistent and give teams clearer visibility into orders, invoices and payments. When invoice delivery and follow-up are reliable, staff may have more time for exceptions that need judgment, such as a disputed charge or a customer conversation. These are potential benefits, not guaranteed savings, faster collections or revenue growth. Microsoft cautions that technology implementation alone is unlikely to increase sales volume or revenue.

Automation does not repair unclear policies, inconsistent customer records or a poorly designed process by itself. APQC emphasizes process standardization, reliable data, integrated systems, ownership and continuous improvement as conditions for effective O2C. A workflow that automatically processes bad data can spread errors more quickly, so businesses need a defined route for human review and correction.

How to prepare and implement O2C automation

Start with the process and its controls, not a software feature list. APQC and Microsoft both advise establishing the scope and goals before choosing an implementation. A contained workflow with clear ownership and measurable outcomes is generally easier to assess than an attempt to automate every O2C activity at once.

  1. Map the current process. Document how orders, invoices and payments move between teams and systems. Include variations, customer-specific requirements, exception paths, data sources and handoffs.
  2. Assign end-to-end ownership. Name an owner who can coordinate sales, operations, logistics, finance and customer service, rather than optimizing one team’s step at the expense of the whole process.
  3. Set definitions and a baseline. Agree on process boundaries and metric definitions, then record current performance before introducing a workflow change.
  4. Address data and policy problems. Resolve preventable data-quality issues, inconsistent terms and unclear approval rules. Specify which system is authoritative for each important record.
  5. Define exception controls. Decide which cases can proceed automatically, which require approval, who reviews exceptions and how actions are recorded for audit and follow-up.
  6. Select a focused workflow and integrate it. Choose a repeatable step with a clear purpose, connect it to the relevant systems and test how it handles normal cases and exceptions.
  7. Compare outcomes with the baseline. Review process, finance and service measures together. Expand to additional workflows only when controls and results support doing so.

These steps reflect APQC’s guidance on mapping, standards, integration and continuous improvement, as well as Microsoft’s advice to define goals and process scope first. APQC’s process guidance discusses O2C alongside procure-to-pay.

How to measure O2C performance

Use a balanced set of measures, not automation rate or speed alone. Define each measure consistently, compare like with like, and segment results by customer or business model where useful. A useful scorecard can include:

  • End-to-end process: O2C cycle time, total process cost, staffing and productivity.
  • Receivables and cash: days sales outstanding (DSO), average days delinquent, invoice-to-payment cycle time and overdue invoice amounts.
  • Billing and exceptions: disputed invoices, deductions, rework, open overdue invoices and the proportion of invoices cleared automatically.
  • Order and service quality: on-time delivery, perfect-order performance, customer satisfaction and service quality.

SAP’s invoice-to-cash metric list includes invoice-clearing automation rate, overdue amounts, open overdue invoice count, DSO, late-payment rate and early-payment rate. SAP Help Portal’s metric page lists those measures. Oracle identifies average invoice age, DSO and percentage of invoices disputed as invoice-to-receipt measures. Oracle’s ERP finance overview describes its invoice-to-receipt process and metrics.

Pair faster processing with checks on accuracy and delivery. As APQC puts it, “A faster process is not necessarily successful if orders are incorrect, incomplete, damaged, late, or missing required documentation.” A shorter cycle time is not a meaningful improvement if errors, disputes or customer service problems rise.

O2C also supports cash forecasting by making order, invoice and payment information more visible. APQC reports a median three-hour cycle time to develop a short-term cash-flow forecast in its Manage Treasury Operations Performance Assessment, based on 5,005 observations; the page was created in May 2026 and lists a two-hour 25th percentile and four-hour 75th percentile. This is a treasury forecasting measure, not a measure of O2C automation’s impact. APQC’s O2C guidance provides the figure and its context.

ERP workflows or cross-system automation?

Two practical approaches are supported by the available product guidance. Neither is a universal winner; compare them against the systems, controls and process your organization actually needs.

Microsoft documents O2C capabilities across Dynamics 365, while Oracle describes invoice-to-receipt as an ERP finance process. Microsoft’s process overview and Oracle’s ERP finance overview describe ERP-oriented workflows. UiPath describes robots for deterministic tasks, AI agents for some document or communications work, human review checkpoints and audit trails as part of cross-system automation. Compare coverage, integration and data fit, process ownership, exception handling, auditability, customer communication channels, scalability, required skills, reporting and total cost.
