Visual review for a pull request combines human judgment with screenshot comparisons: people decide whether a rendered change is intended, while tests help reveal what changed. A reliable workflow identifies affected UI states, checks them in context, inspects automated diffs against accepted baselines, and updates those baselines only when the change is deliberate.

What visual review can—and cannot—tell you

A screenshot diff shows that rendered output differs; it does not establish that the difference is a bug. A changed heading, spacing adjustment, or new empty state may be exactly what the pull request intends. Conversely, a passing comparison only means the captured output matched its reference under the tested conditions. It cannot validate states, browsers, or viewports that were never captured.

Keep two activities distinct: UI tests compare rendered snapshots against accepted baselines, while visual review helps people understand and approve what a branch will look like. Chromatic documents these as separate workflows: its tests compare story snapshots with baselines, while UI Review compares branches to show what will change when a pull request is merged (Chromatic’s pull-request workflow; branches and baselines).

How to review visual changes in a pull request

  1. Identify the affected surfaces and states. Read the code change and name the screens, components, responsive breakpoints, and interaction states it could affect. Include loading, error, empty, hover, focus, expanded, and authenticated states where relevant. Ask the author for a preview link or screenshots if the intended result is difficult to infer from code.
  2. Review the intended design before the diff. Check layout, text, imagery, controls, responsive behavior, and consistency with the surrounding interface. Confirm that the change solves the stated product or design need. Treat a detected difference as a prompt to inspect, not as proof of a defect.
  3. Run the project’s visual checks. Use the team’s established test command and environment so the output is comparable to the accepted reference. Confirm which browsers, viewport sizes, themes, locales, and interaction states the tests actually cover; do not assume a single screenshot represents every user experience.
  4. Inspect each reported difference. Determine whether it is an intended UI change, a regression, or capture noise such as unstable content or timing. Compare the changed region with the requirement and nearby UI. If the test captures a state unrelated to the pull request, investigate why rather than approving or updating snapshots reflexively.
  5. Update references only for intentional changes. If the new rendering is correct, follow the team’s baseline-update and review process. If it is not intended, fix the implementation and rerun the comparison. Playwright documents --update-snapshots for updating screenshot references; the command should not be used merely to silence a failing assertion (Playwright visual comparisons).
  6. Complete the normal merge checks and approvals. Verify that required automated checks and reviewers have completed. When designers or product stakeholders need to approve appearance, use a review workflow that makes that feedback visible alongside the pull request.

Choose a screenshot-review approach that fits the team

The right choice depends less on a generic claim of coverage than on how your team owns tests, references, and approvals. Compare these factors before adopting a workflow:

  • Test-stack integration: Can it run with the browser tests and CI workflow the team already maintains?
  • Baseline ownership: Are reference images stored and updated in the repository, or managed by a hosted service? Make ownership and approval responsibilities explicit.
  • Review experience: Can engineers and, where needed, designers or product stakeholders inspect changes and leave feedback in a workflow they can access?
  • Coverage: Which browsers, viewport sizes, themes, locales, CSS media features, and interaction states are important for the product? Chromatic documents these as UI Test dimensions; that list is a useful prompt for defining your own coverage, not a guarantee that every setup captures them automatically (Chromatic workflow).
  • Operational ownership: Decide who maintains snapshots, investigates noisy diffs, and approves intentional baseline changes. Without clear ownership, either useful failures can be ignored or valid UI work can be blocked.

Local comparisons with Playwright

Playwright Test provides screenshot assertions through toHaveScreenshot() and documents how reference snapshots are compared and updated. This is a practical fit when the team wants visual assertions in its existing Playwright test workflow and wants to manage the review process around those tests. Read the visual comparison documentation for snapshot paths, comparisons, and baseline updates. The documentation cited here does not specify a release version, so consult the current docs for behavior in your installed version.

Hosted visual testing and review

Hosted workflows can make differences and review feedback available through a shared service interface. Chromatic documents both baseline-based UI Tests and a separate branch-comparison UI Review process, including pull-request review for stakeholders (workflow; review). Percy’s official Playwright example demonstrates uploading snapshots for visual comparisons in Percy (example-percy-playwright). Troubleshoot common visual-review problems

A test reports differences after an intentional redesign

First verify the rendered result against the intended design and the affected states. If the difference is correct, update the reference through the team’s review process; Playwright documents --update-snapshots for this purpose. Review the resulting snapshot changes before merging instead of treating an update as approval by itself.

A diff appears unrelated or inconsistent between runs

Check whether the capture is using the same route, state, viewport, theme, locale, and media conditions as the reference. Identify changing content or timing-sensitive states and stabilize the test setup where possible. A difference can be real for the captured conditions even when it is not the change under review.

The comparison passes, but a reviewer finds a visual issue

Check whether the affected browser, viewport, state, or surface is covered by the tests. Passing assertions only speak to captured snapshots and their references; add or adjust coverage if the missed case matters to users.

Stakeholders cannot tell what will change on merge

Provide a preview link or screenshots in the pull request, and make the intended visual change explicit. If non-engineering approval needs to be visible with the PR, consider a hosted UI Review workflow; Chromatic documents branch comparison for showing what will change when a pull request is merged (branches and baselines).
