Choose HashiCorp Vault when you need one secrets platform across on-premises, cloud, and hybrid systems, or need leased, dynamically generated credentials. Choose a provider-native secret manager when your workloads mainly live in one cloud and its identity, access, audit, replication, and rotation workflows meet your requirements without a separate platform to operate. “Cloud-native” is not one uniform feature set: compare the service for your actual provider and workload.
What separates Vault from a cloud-native secret manager?
The main difference is the scope of the platform and who owns its operation. Vault is designed to serve infrastructure across deployment boundaries. AWS Secrets Manager and Google Cloud Secret Manager are provider services whose integrations and mechanisms are specific to their ecosystems.
HashiCorp describes Vault as providing centralized, audited privileged access and secret management for systems deployed on-premises, in the cloud, or in hybrid environments. Vault uses plugins for authentication and secret functionality. Secret engines can store and read data, connect to external systems, generate credentials, provide encryption, or manage certificates. This breadth comes with choices about deployment and operation. Vault supports integrated, file, external, and in-memory storage; HashiCorp recommends integrated storage for most deployments and documents high availability and backup-and-restore support. Enterprise features include replication. Teams can self-manage a cluster or use HCP Vault Dedicated, which removes the need to plan, deploy, and manage the cluster themselves. How credential rotation actually works
“Rotation” can mean that a system changes a credential, or that it notifies another system to begin a change. The distinction matters: a notification alone does not update the secret, deploy it to applications, or ensure those applications reload it.
Vault: dynamic credentials and leases
Vault’s database secret engine can generate credentials on demand and attach leases that support expiry, renewal, or revocation. A dynamic role can give each client its own database credentials, making access easier to trace. A static role instead rotates the password for an existing database user on a configured schedule. Vault engines have operational consequences as well as benefits. Disabling an engine revokes supported secrets and deletes its stored data; moving a mount revokes secrets because leases are tied to their paths. AWS Secrets Manager: managed choices and Lambda workflows
AWS documents single-user and alternating-user rotation strategies. Its best-practices documentation says automatic rotation can be configured as frequently as every four hours; this is a documented configuration frequency, not a claim that every secret supports or uses that schedule. For rotation cases outside managed rotation, Secrets Manager uses a Lambda function, which incurs Lambda charges at the applicable rate. AWS recommends least-privilege access and client-side caching to use secrets efficiently. It also documents CloudTrail logging, KMS encryption, private VPC endpoints, and multi-Region replication. Network or IP-based policy conditions can inadvertently block calls made on your behalf by a service such as a rotation Lambda, so test the rotation path as well as direct application access. Google Cloud Secret Manager: notification plus subscriber
Google Cloud Secret Manager stores secrets as resources with immutable versions. A rotation schedule publishes a SECRET_ROTATE message to a configured Pub/Sub topic. Your subscriber and any connected workflow must act on that message—for example, by creating a new secret version and coordinating its rollout to applications. The schedule does not, by itself, perform that replacement and rollout. Which option fits common infrastructure patterns?
Choose Vault when shared control across environments matters
- Your services span on-premises, cloud, or multiple providers and a common secrets platform would reduce fragmentation.
- You need dynamic credentials with leases, revocation, or short-lived access rather than only storage of long-lived values.
- You can staff Vault operations or prefer a managed Vault deployment, and its policies, integrations, and lifecycle model justify the additional platform.
Choose a provider-native manager when the provider fit is strong
- Workloads are primarily in one provider and its identity, permissions, audit, replication, and application integrations meet the use case.
- The native service’s actual rotation mechanism fits: for example, AWS’s supported managed strategy or a Lambda workflow, or Google’s Pub/Sub-triggered workflow with a subscriber you operate.
- A separate cross-environment control plane would add more operating effort than value for your requirements.
Do not decide from the label “automatic rotation”
Write down the end-to-end sequence for one representative secret: who changes the credential, how the new value is stored, how applications receive and reload it, what happens to existing sessions, and how you recover if rollout fails. Compare those steps across the exact services and integrations you plan to use.

How to estimate the full cost
Do not compare a provider’s service line item with Vault’s operating model as if they covered the same work. Include usage charges and the labor or managed-service cost of keeping the system reliable and integrated.
Google Cloud’s pricing page lists active secret versions at USD $0.000082192 per hour per version after its stated free allowance, access operations at USD $0.03 per 10,000 beyond the listed allowance, and rotation notifications at USD $0.05 each beyond the listed allowance. It says management operations are free and that free limits aggregate across projects by billing account. For AWS, include Lambda charges when your rotation implementation uses a Lambda function, plus applicable KMS and logging costs. For Vault, include infrastructure, upgrades, backup and recovery planning, monitoring, access-policy administration, and the time required to maintain integrations—or compare those tasks with the costs and terms of a managed offering. What the available Azure evidence does—and does not—establish
The cited Microsoft documentation covers key autorotation in Azure Key Vault Managed HSM, not the complete behavior or pricing of Azure Key Vault secrets. It documents a 100-version-per-key limit and a minimum rotation interval of 28 days for that key-management scope. Those limits should not be treated as facts about secret rotation. - For representative credentials, document whether they are static, dynamically issued, leased, or rotated, and what causes expiry or revocation.
