Start with one worker for predictable CI runs; when the suite needs to scale, shard it across jobs and merge the resulting reports.
Set up a basic Playwright GitHub Actions workflow
For a JavaScript or TypeScript project, the core sequence is npm ci, npx playwright install --with-deps, and npx playwright test. The official Playwright CI guide covers GitHub Actions setup, test logs, HTML reports, traces, and report publishing. Its GitHub Actions example illustrates the workflow structure.
The following example runs on pushes and pull requests to main. Adjust the branch names and Node.js version to match your repository and supported project requirements. The workflow uses the documented action major versions; check the action repositories for current versions before adopting or updating a production workflow.

Commit the lockfile so npm ci can install the dependency versions selected by the project. The job timeout prevents a hung run from using the runner indefinitely; the sample sets it to 60 minutes, which you can tune for your suite. The report upload condition preserves results after test failures while skipping a job cancelled by GitHub.

For Python, use the equivalent Playwright browser installation command and run the suite with pytest. Follow the language-specific setup in the official CI guide.
Choose a stable concurrency strategy
Begin with one worker
Playwright recommends setting workers: 1 in CI when stability and reproducibility matter. Configure that in your Playwright settings; it limits workers within a job and provides a straightforward baseline before adding parallelism.

Scale out with sharding
When a suite needs more capacity, split it across GitHub Actions jobs rather than simply raising the worker count on one runner. Playwright’s sharding guide demonstrates a matrix using shardIndex and shardTotal. Each job runs its assigned portion of the suite and writes a blob report.
Each shard should upload its blob report as an artifact. A separate merge job downloads the shard artifacts and combines them into a standard HTML report:

npx playwright merge-reports --reporter html ./all-blob-reports
Use the guide’s matrix and artifact flow to ensure the merge job receives every shard’s output. The merged report gives reviewers one place to inspect the full run rather than asking them to piece together separate shard results.
Make results useful after a run
Upload playwright-report/ as a workflow artifact so reviewers can download the HTML report from the GitHub Actions run. In a non-sharded job, upload that report directly. In a sharded pipeline, retain each job’s blob report, download those reports in the merge job, and publish the merged HTML output as an artifact.

HTML reports are useful for human triage; Playwright’s CI guidance also discusses logs and traces for investigating failures. For browser-launch problems, set DEBUG=pw:browser on the relevant step to emit diagnostic logs. Treat traces and debug output as diagnostic artifacts when your team needs them, and avoid exposing sensitive test data in artifacts or logs.
Choose the runner environment and browser setup
The standard Linux-hosted-runner pattern installs browser binaries and operating-system dependencies with npx playwright install --with-deps. For a more standardized environment, run the job in a Playwright Docker image as described in the CI documentation. On Linux, headed browser execution requires Xvfb; the official Playwright image and action include it.

Playwright does not recommend caching browser binaries by default: the time to restore a cache can be comparable to downloading the binaries. If you choose to cache them for your environment, key the cache to the Playwright version so the binaries align with the installed package. Browser caching does not replace installing required operating-system dependencies.
Decide what to optimize
There is no universal speedup or performance figure for these approaches in the official guidance. Choose based on your workflow’s needs:
