Use hard-coded automation when the robot repeats a known sequence in a stable, controlled workcell. Use task planning when it must choose or reorder actions based on the current state, task progress, or available alternatives. Many deployments combine both: an explicit workflow coordinates reliable skills, while planners handle movement or decisions that depend on geometry and changing conditions.

What task planning and hard-coded automation mean

“Hard-coded” can describe anything from fixed waypoints to a state machine, behavior tree, or fixed process recipe. The common feature is that a programmer specifies the intended behavior and its branches in advance. That can be modular, readable, and rigorously validated; it does not inherently mean unsafe or poorly designed.

Task planning reasons about actions, their preconditions and effects, and the conditions that count as a goal. It can select an action sequence based on a model of the world and the task. In integrated task-and-motion planning, actions can both move the robot and change object states. A plan is only as sound as its action model and the state information supplied to it. The Annual Review article on integrated task and motion planning describes the combined problem of choosing actions and finding movements that implement them.

Task planning is not motion planning

Task planning decides what to do and in what order; motion planning finds a feasible movement between robot configurations or poses. A task sequence can be logically valid but impossible to carry out because no suitable collision-free movement exists. Conversely, a motion planner can find a route to a specified pose without deciding which object to pick or which task step should come next.

Task-and-motion planning links those levels: discrete action choices must account for continuous movement constraints. Use motion planning when the task is already known but the robot needs a feasible path; use task planning when it must choose actions or their order.

When a fixed robot program is the better fit

A fixed sequence is often the simplest valid choice when the process is repeatable and its assumptions can be controlled and tested. It is a natural fit for a workcell where the robot, fixture, product placement, and operation order stay within known bounds.

  • The order of operations is known and changes rarely.
  • The same actions and movement are suitable for nearly every cycle.
  • Failures are limited and can be handled by explicit checks, retries, or a safe stop.
  • The team can maintain and validate the program more simply than building and integrating a world model and planner.

As exceptions accumulate, a fixed program can become harder to reason about: each new condition may add branches, retries, and interactions that need testing. There is no universal threshold at which planning becomes cheaper. Compare the actual effort to enumerate and maintain those branches with the effort to model, integrate, monitor, and validate a planner.

When task planning or replanning is worth considering

Task planning is more useful when the robot has meaningful alternatives and its choice should depend on the state of the objects, the progress of the task, or the outcome of earlier actions.

  • More than one action sequence can reach the goal, and the system must select among them.
  • The next step depends on what the robot senses or what happened in a previous step.
  • A failed action should lead to a meaningful alternative or recovery route.
  • The task changes often enough that manually maintaining every branch is brittle.
  • The system needs to reconsider what to do after conditions change.

Planning does not guarantee a correct or executable result. The model must represent relevant actions and constraints, state estimates must be adequate, and execution needs feedback and failure handling. If a plan depends on a grasp, placement, or route that cannot actually be executed, a task-level solution alone will not make it work.

Compare the engineering trade-offs

The following is a qualitative decision aid, not a benchmark: published sources do not establish that either approach is universally faster, safer, cheaper, or more reliable.

Decision factor Fixed programmed sequence Task planning or replanning
Environmental variability Fits when conditions remain within validated assumptions. Useful when changes in state affect which action is appropriate.
Alternatives The programmer specifies the chosen route and known branches. The planner can select among alternatives represented in its model.
Integration effort Often simpler for a small, stable process; effort may grow as exceptions accumulate. Requires action and world modeling, planner integration, execution monitoring, and validation.

Adaptation and recovery Possible, but each branch and recovery path must be programmed. Can choose another modeled plan or replan when conditions change.
Verification focus Verify the sequence and its contingencies. Verify model assumptions, state estimation, plans, collision handling, and execution behavior.

Make the decision against the deployment: how variable the workcell is, how many useful alternatives exist, what recovery is required, and what the team can model, integrate, maintain, and verify. Those questions are more useful than assuming a planner automatically improves performance.

Why a hybrid design is often practical

A system does not have to choose one method for every layer. Keep product sequencing, process interlocks, and high-level rules explicit, then invoke planning where geometry or uncertainty makes a fixed answer brittle. For example, a programmed pick-and-place workflow can call a manipulation planner to generate grasp candidates and a motion planner to connect stages. A fallback can try another modeled grasp or route if the preferred option is unavailable.

For changing environments, MoveIt’s hybrid-planning architecture combines a global planner with recurrent local planning and execution feedback. The global planner can produce a route while a local planner processes it alongside current robot and world state. The documentation says the global planner is not necessarily real-time safe and does not guarantee a solution by a deadline; do not infer a hard real-time guarantee from this architecture. What a planner needs—and what it does not guarantee

MoveIt provides a concrete example of the integration behind planning. Its setup uses robot descriptions and configuration, including joint limits and kinematics; it also relies on robot-state and transform inputs, a planning scene, and an interface to a controller. MoveIt plans trajectories but does not provide the robot’s trajectory controller. Typical planning requests check collisions by default, including self-collisions and attached objects, while the planning scene can represent surrounding geometry. MoveIt motion-planning concepts

A collision-free planned trajectory is not a complete application safety case. Deployment still requires attention to risk assessment, safety-rated robot functions and controls, commissioning, limits, controller behavior, perception error, tool and gripper state, and safe recovery. Planning does not replace those responsibilities.

Using MoveIt as a software example

MoveIt is a ROS framework for motion planning, manipulation, kinematics, control, perception, and collision checking. Its project homepage identified Jazzy 2.12 as “LATEST STABLE – RECOMMENDED” and Rolling 2.13 as continuously developed when checked on October 4, 2026; those labels can change. Confirm the ROS distribution, robot driver, controller interface, and package support for the system you intend to deploy. MoveIt project homepage

The current documentation lists OMPL as MoveIt’s primary/default planner family and also lists Pilz and CHOMP. They are not interchangeable: the planner documentation characterizes Pilz as a deterministic generator for circular and linear motions. Check integration and support against the installed release rather than assuming every listed planner is available in every configuration. MoveIt describes its framework as BSD licensed and free for industrial, commercial, and research use. The project homepage also identifies MoveIt Pro as commercially supported; that is a support option, not evidence that a particular deployment is suitable without checking its requirements.
