Remote work changes where you work; flexible hours change when you work. Hybrid work combines workplace and remote days. These arrangements can overlap: someone can work remotely on fixed hours, work in an office with flexitime, or have a hybrid schedule with flexible start and finish times. None is automatically best for every job or worker.
How the three arrangements differ
- Remote work: work is done away from the employer’s usual workplace, either full-time or on designated days.
- Hybrid work: work is split between a workplace and another location, often home.
- Flexible hours: the employee has some choice over start and finish times or how contracted hours are arranged. Examples include flexitime, compressed hours and a four-day week.
Location and schedule are separate dimensions, so comparing them as mutually exclusive choices can be misleading. An employee may need schedule control more than a change of location, or may want fewer commutes while keeping some in-person contact.
Remote work: advantages and disadvantages
Potential advantages
- Less commuting: working away from the central workplace can avoid some travel time and expense.
- More autonomy: employees may have greater control over their work setting. A 2025 diary study found that, for employees on remote-work days, autonomy and competence were linked with wellbeing.
- Access to work beyond one local area: remote arrangements may make some roles accessible to people who cannot regularly travel to a central office.
Potential disadvantages
- Less connection on some days: in the same small diary study, remote-work days were also associated with lower feelings of relatedness. The study involved 85 employees in one city administration and 605 daily assessments over two weeks; its findings were within-person associations, not proof that remote work affects everyone the same way. - Coordination can take more planning: teams may need deliberate ways to share information, resolve questions and include people who are not physically together. The evidence cited here does not quantify this as a universal effect.
- Not every role can be done remotely: on-site equipment, in-person service or fixed coverage needs may make remote work impractical or unavailable.
The strongest performance and retention evidence in this comparison concerns a hybrid schedule, not fully remote work; it should not be treated as proof that full-time remote work has the same effects.

Hybrid work: advantages and disadvantages
Potential advantages
Hybrid schedules can reduce the number of commutes while preserving some in-person contact. Two experiments provide evidence of benefits in particular settings, rather than a universal ideal schedule.

- Retention and satisfaction: Nicholas Bloom, Ruobing Han and James Liang’s 2024 randomized trial followed 1,612 graduate employees in the Airfare and IT divisions of Chinese technology company Trip.com. During a six-month intervention, employees assigned to work from home two days each week reported higher job satisfaction and had quit rates one-third lower than the control group. Researchers found no effect on performance grades or promotions over the next two years, or on participating computer engineers’ lines of code. Nature study
- Work-life balance and connection: a Stanford Digital Economy Lab summary of a 2024 field experiment reported that workers averaging around two days in the office each week self-reported better work-life balance and job satisfaction, and less isolation, than workers spending more or fewer days in the office. Potential disadvantages
- Office days still mean travel: a hybrid schedule reduces commuting only to the extent that it replaces workplace days.
- Attendance needs coordination: teams may need shared office days for activities that benefit from being together; poorly aligned schedules can make that harder.
- Management and culture can be concerns: in its 2025 UK employer survey, CIPD respondents most often reported negative hybrid-work effects on managers’ ability to lead teams, employees’ connection to organisational purpose, and organisational culture. Flexible hours: advantages and disadvantages
Potential advantages
Flexible hours address control over time rather than work location. They may help people fit work around care, appointments or personal routines, even when their job must be done on site. Options can include flexitime, compressed hours, or a four-day week; these are different arrangements and should be checked for their precise terms.
CIPD’s 2025 UK survey found that 80% of employees said flexible working positively affected their quality of life. Asked what they would use if available, 45% said a four-day week without reduced pay, 25% compressed hours and 20% flexitime. These are reported preferences, not evidence that every employer offers the options or that each produces the same outcome.

Potential disadvantages
- Coverage and coordination: staggered schedules can make it harder to arrange meetings, respond to customers or maintain required staffing unless teams agree on overlap and coverage.
- Uneven access: CIPD’s 2025 UK findings say two-fifths of employers reported that only some or a few employees could work flexibly. Roles requiring set shifts, continuous service or physical presence may have fewer options.
- Evidence is not interchangeable: the studies described above examine hybrid or remote-location arrangements; they do not isolate a causal effect of flexible hours alone.
What the UK survey figures show—and do not show
CIPD’s 2025 findings give context on availability and reported experience in the UK. They are survey results, not proof that a particular arrangement causes an outcome.

How to choose an arrangement
Start with the actual work and the worker’s main need, rather than assuming one model is universally superior.

- Check whether the role can be done away from the workplace. Identify equipment, customer service, security, or physical-presence requirements.
- Identify the main constraint. Is the priority control over where work happens, control over when it happens, less commuting, or more face-to-face contact?
- Consider coordination needs. Assess required overlap with colleagues, service coverage and which tasks benefit from in-person time.
- Weigh travel against connection. Compare commuting time and cost with the worker’s preference for focused time, social contact and access to colleagues.
- Check whether access is real and equitable. Ask whether the arrangement is available to the whole role group and how comparable flexibility is handled for roles that cannot work remotely.
- Review the written terms. For an actual job or offer, check location expectations, office-day rules, flexibility for caregiving or appointments, performance and promotion processes, and how changes to the arrangement are decided.
For employers, the cited evidence supports evaluating outcomes rather than presuming that presence or absence alone determines performance. The Trip.com trial measured particular performance outcomes in a particular workforce; CIPD’s survey captures employer views, not a causal verdict on productivity.
