Spec-driven development (SDD) gives AI coding agents a written, reviewable account of what a change must do before they implement it. In GitHub Spec Kit’s workflow, that intent flows through a specification, technical plan, dependency-ordered tasks, implementation, and a convergence review. The result is a clearer trail for human review—not a guarantee of correct, secure, faster, or production-ready code.

What is spec-driven development?

SDD puts a revisable statement of intended behavior ahead of implementation detail. It is more than a long prompt: the specification is refined and used to guide downstream planning, tasks, and checks. GitHub describes the spec as a contract for expected behavior and a source of truth for tools and agents; that is the method’s aim, not proof that generated outputs will follow it. GitHub’s September 2, 2025 launch article explains that framing.

In GitHub Spec Kit, the core sequence is Specify → Plan → Tasks → Implement → Converge. Each phase produces a Markdown artifact that provides structured context for the next. The current Spec Kit overview documents the workflow and integrations.

Teams can choose how much authority the specification retains relative to code. A January 30, 2026 practitioner paper by Deepak Babu Piskala distinguishes spec-first, spec-anchored, and spec-as-source approaches. These are useful ways to think about rigor, not proof that one approach is universally best. Read the paper on arXiv.

How to use the workflow

1. Establish real project principles

Record constraints already in force, such as security requirements, compatibility promises, architecture boundaries, test conventions, and review rules. In an established repository, derive them from its README, architecture decisions, contribution guide, and CI configuration. Invented or aspirational rules can add noise and misdirect planning.

2. Specify the outcome and boundaries

Describe who needs the change, the problem it solves, the user-visible behavior, and what counts as success. State compatibility boundaries and exclusions so the agent has fewer gaps to fill by guessing. Keep technology and architecture choices for planning unless they are already necessary constraints: the Spec Kit quickstart recommends focusing the specification on what and why.

3. Clarify consequential unknowns

When requirements leave meaningful ambiguity, ask focused questions before planning. This optional gate is especially useful when permissions, edge cases, user behavior, or compatibility requirements are unclear. It is less useful to interrogate details that do not affect the outcome.

4. Plan against the system that exists

Set out the approved stack, architectural patterns, dependencies, external interfaces, operational constraints, and acceptance conditions. For an existing project, check that the proposed design fits its architecture and test conventions rather than describing an idealized system.

5. Make tasks small and ordered

Turn the plan into actionable tasks in dependency order. Each task should be small enough to inspect and, where practical, validate on its own. Task generation bridges the plan and implementation; it does not replace engineering judgment about scope or sequencing.

6. Analyze, then implement with gates

For production work, use requirements checklists and cross-artifact analysis to identify missing, unclear, or inconsistent requirements before coding. The quickstart describes analysis as read-only: correct the source artifacts and rerun it. During implementation, execute tasks in order and respect checklist state as a gate. A checked requirements-quality list does not establish that implementation is finished.

7. Converge and review the diff

Compare the codebase with the specification, plan, and tasks. If the comparison reveals gaps, add tasks, implement them, and repeat the review. For an existing project, inspect artifact and code changes together. This produces a review trail, but it cannot establish by itself that every defect or security issue has been found.

How to add Spec Kit to an existing project

Do not recreate an established system from specifications. Initialize in place for a bounded next change, using the repository as context. The existing-project guidance recommends preserving a reviewable baseline and checking initialization changes.

  1. Protect the baseline: Commit or stash current work; create a branch if that is how the team reviews changes.
  2. Check managed paths: Initialization adds shared project and integration files. The documented --force option may replace files at conflicting managed paths, so identify conflicts before using it.
  3. Review initialization: Inspect the generated diff before accepting it. Initialization does not infer specifications for current behavior or rewrite the application.
  4. Choose a bounded slice: Pick a feature or modernization change that can be reviewed independently. State both what must change and what must remain compatible.
  5. Keep the scope honest: Treat the feature specification as a contract for that change, not a retroactive contract for every existing behavior.

What traceability does—and does not—mean

The practical chain is requirement and user outcome → specification → technical plan and constraints → ordered tasks → implementation changes → convergence findings and review. A reviewer can follow whether a code change corresponds to a task and whether that task reflects agreed intent. GitHub’s quickstart and existing-project guide support this process description.

That chain does not automatically connect every line of code to a requirement, enforce compliance, or ensure a complete review. Treat it as a way to make reasoning and decisions more inspectable—not as proof of correctness.

Decide how artifacts age

Teams need an explicit policy for completed work. Spec Kit’s adoption guidance describes three choices: preserve feature artifacts as immutable history; keep the specification as a living contract and regenerate downstream artifacts; or reconcile discoveries from code, plans, and tasks back into the artifact set. The concept page says the toolkit does not prescribe one persistence model. Choose deliberately so outdated plans and tasks are not mistaken for current intent. Where the approach fits, and how to choose its rigor

GitHub identifies greenfield development, bounded features in existing systems, and legacy modernization as possible uses. The strongest practical case for adding more process gates is a change with consequential ambiguity or repository constraints: clarifying intent and reviewing intermediate artifacts can help make the change easier to inspect. That is a workflow-based judgment, not a comparative benchmark.

The Spec Kit overview, last updated September 28, 2026, lists 38 integrations, 157 community extensions, and 33 presets. These are ecosystem counts, not measures of adoption, quality, or engineering impact. The overview also reports offline and firewall support and multiple agent integrations, including GitHub Copilot, Claude Code, Gemini CLI, and Codex. Availability and suitability depend on the integration and environment.

What the evidence supports

GitHub’s launch article argues that specifications and structured tasks can reduce guesswork, create more reviewable work chunks, and help fit changes to a codebase. Those are GitHub’s rationale and product framing, not an independently established guarantee. The concept page describes advanced AI interpretation of specifications as a core dependency and technology independence and enterprise readiness as experimental goals. Consistent interpretation across agents and satisfaction of mission-critical constraints should therefore not be assumed. GitHub’s launch article and the concept page explain these positions.

The official materials describe a process and its intended benefits; they do not provide a controlled estimate of SDD’s effect on throughput, stability, defect rates, or cost. Do not treat the workflow as evidence of a delivery-performance gain. Human review remains essential.
