A strong first day gives a new employee a clear answer to “What is my role?” and “Who are my partners?” It also starts a longer process of making the team’s important knowledge accessible beyond the person who happens to hold it. Treat “bus factor” as shorthand for concentrated knowledge—not as an onboarding metric: the guidance cited here supports onboarding and team information-sharing practices separately, but does not establish that onboarding itself reduces bus factor.

What should a new employee expect on day one?

Day one should establish a welcome, a first set of relationships, and a usable picture of the role—not attempt to transfer every policy, process, and piece of team history at once. CIPD describes effective induction as welcoming a new starter, helping them settle in, and giving them the information needed to perform effectively. Its guidance treats induction as a process that can unfold over time, rather than a single event (CIPD, Employee induction).

For the employee, the most useful early questions are practical: What is my role? Who are my partners? What matters first, how does the team work, and where can I go when I get stuck? Gallup identifies role and partner clarity among the questions a sound onboarding process should answer (Gallup, 5 Questions Every Onboarding Program Must Answer).

What to cover first

  • Role: responsibilities, near-term priorities, and what successful early progress looks like.
  • People: the manager, immediate teammates, and key collaborators, with a brief explanation of how their work connects.
  • Ways of working: communication norms, decision routes, and how to ask questions or request help.
  • Practicalities: the day’s schedule, essential access or setup, and where to find reliable information.

Keep the first-day load manageable. CIPD and SHRM both describe induction or onboarding as broader than a paperwork session; SHRM’s process guidance allows orientation content and support to continue over time (SHRM, Onboarding Process).

How should a manager prepare before the employee arrives?

Preparation makes the welcome coherent. The manager should align with relevant teammates on the role’s first priorities and explain them in plain language. The employee should know who will meet them, what the day roughly includes, and where to take questions that do not belong to one particular person.

Before the first day

  1. Set the early expectations. Identify a small number of initial priorities and describe what useful progress will look like. Distinguish what the employee should learn from what they are expected to deliver.
  2. Coordinate the welcome. Tell the employee who will meet them and when, and arrange introductions to the manager, immediate team, and relevant partners.
  3. Map knowledge dependencies. Ask which workflows, decisions, or systems are difficult to understand without a particular teammate. Plan time for the employee to meet, shadow, or collaborate with the people who understand those areas.
  4. Make help easy to find. Name a first contact for everyday questions and point to shared documentation or team channels where practical answers can be found.

The knowledge-mapping and shadowing steps are a practical application of team information-sharing principles, not a bus-factor intervention tested by the onboarding sources. CIPD’s team evidence review discusses information sharing and the use of members’ expertise as relevant to team effectiveness (CIPD, High-performing teams).

How can day one start reducing dependence on one expert?

Do not make the new hire the sole backup for a process they have not had time to understand, and do not treat a quick handover as proof that knowledge is now shared. Instead, use onboarding to help the person build relationships with more than one source of expertise and to make explanations reusable by the team.

Turn individual explanations into shared context

  • Have the process owner walk through a workflow while explaining why key decisions are made, not only which buttons to press.
  • Where it is useful, capture the steps, decision points, and escalation path in a shared team location.
  • Invite a second teammate to review or explain the same workflow, so the employee can compare perspectives and the team can spot undocumented assumptions.
  • Give the new employee a chance to participate in the work with support, then ask what remains unclear or difficult to find.

These steps are sensible ways to broaden access to knowledge, but the evidence cited here does not show that they produce a measured reduction in bus factor. The defensible conclusion is narrower: team effectiveness guidance treats information sharing and access to members’ expertise as important, while onboarding guidance recommends active involvement, introductions, and learning with colleagues.

What should happen after the first day?

Onboarding continues through check-ins, practice, and relationship-building. Schedule conversations with the manager to compare the employee’s experience with the expectations discussed before arrival. Ask what is clear, where they are blocked, and whether the people and information they need are accessible.

Continue the integration deliberately

  • Revisit role priorities as the employee learns more about the work.
  • Arrange shadowing or paired work for important workflows, followed by an opportunity to try the task with appropriate support.
  • Make additional introductions as projects reveal who the employee will depend on.
  • Use a buddy or mentor where appropriate, without making that one person the only route to answers.
  • Check that important explanations are available to the team rather than remaining only in private conversations.

Gallup advises that onboarding is more than an initial orientation and emphasizes manager involvement. In Gallup’s 2019 reporting, employees whose managers took an active role in onboarding were 3.4 times as likely to feel their onboarding was successful; this is an association, not proof that manager involvement alone caused the difference (Gallup, The Essential Ingredients of an Effective Onboarding Program).

What the onboarding figures do—and do not—show

Gallup reported in 2019 that about 1 in 10 employees strongly agreed their organization did a good job onboarding new employees. It also reported that employees who strongly agreed they understood “how we do things at this organization” were 4.7 times more likely to strongly agree that their onboarding process was exceptional (Gallup, 5 Questions Every Onboarding Program Must Answer). These are Gallup-reported survey findings, not a universal current rate or causal estimates. They support the importance of clear expectations and organizational context; they do not quantify bus factor or prove that a particular first-day practice improves retention or performance.
