A pull request can pass every configured check and still be difficult to review. Those checks establish only that the conditions they test were met; they do not necessarily explain the change’s purpose, make its design easy to follow, identify the important files, or show what feedback the author needs. A useful PR walkthrough fills that human context gap.

What a passing PR check does—and does not—tell you

A green status is evidence that a configured build, test, or other automated check passed. It is not a general certificate of quality. Microsoft’s code-review guidance treats automation as a way to handle parts of review while people still assess correctness, tests, readability, and maintainability (Microsoft’s pull request review guidance).

That distinction explains how both statements can be true: the change meets the checks that ran, yet a reviewer cannot readily understand what changed or why. Readability is not a single property that a passing test suite can establish. It includes how clearly the code, its rationale, and the review path are presented.

Why a walkthrough can still be hard to follow

The checks cover a narrower question

Automated validation is useful for conditions that can be expressed and checked automatically. A reviewer’s questions may go further: Does the implementation fit the intended behavior? Is the design understandable and maintainable? Are the relevant edge cases clear? If the configured checks do not test those things, their success does not answer them.

The description leaves out orientation

A file list is not a reading guide. In a change spanning several files, reviewers may not know which file contains the central behavior, what order makes the change easiest to understand, or where to focus. GitHub recommends explaining the PR’s purpose, identifying important files, and pointing out what deserves close attention; authors can give a review order when it helps (GitHub’s pull request guidance).

The design rationale is missing

Code shows what was implemented, but may not show why the author chose that approach, what alternatives were considered, or what constraints shaped the change. Without that context, a reviewer has to infer the rationale from the diff or ask for it. That makes a walkthrough harder even if the code itself passes validation.

The summary is generated, not fully contextualized

A generated PR summary can help explain the main changes, but it may not know the author’s intent, trade-offs, or review priorities. GitHub advises authors to review generated summaries carefully and add context that only they can provide (GitHub’s pull request guidance).

Readability is a separate review task

Reviewing whether behavior works is different from judging whether code and explanatory prose are clear. The W3C ARIA Practices project explicitly includes clarity and consistency of prose in its review process, alongside functional, accessibility, and test review (W3C’s ARIA Practices review process). That is a useful reminder for PRs that change documentation or user-facing explanations: prose needs deliberate review too.

What evidence says about automation and context

A 2023 study examined 284 merged PRs from 109 GitHub Java repositories and catalogued 370 readability improvements. In that sample, an automated code-analysis tool detected 26 of the 370 improvements (study published in 2023). This is evidence about that study’s Java sample and tool comparison—not a universal benchmark for every analyzer, language, or PR. It does illustrate why a static-analysis result should not be treated as a readability certificate.

A 2026 study analyzed 80,000 GitHub PRs from 156 projects across five programming languages. Its findings report that developers value descriptions of purpose and code explanations for preserving rationale and history, and that stating the desired type of feedback was the description element most predictive of acceptance and reviewer engagement in the analysis (study published in 2026). These are associations and reported perceptions, not proof that adding a particular sentence causes a PR to be accepted or reviewed more actively.

Generic review checklists also have limits. A 2021 educational experience report by Chong, Thongtanunam, and Tantithamthavorn analyzed 1,791 checklist questions from 394 students; it is useful evidence about checklist questions in that educational setting, not a direct measurement of professional PR outcomes (2021 checklist study). A checklist can prompt useful questions, but the reviewer still has to apply them to the change’s particular purpose and risks.

How authors can make a PR walkthrough easier to review

  1. Explain the reason and intended result. Start with the problem or goal, then describe what should change for users or the system. Avoid making the reviewer reconstruct the objective from code alone.
  2. Give a reading order when it helps. For a multi-file change or a sequence of dependent edits, tell reviewers where to begin and how the pieces fit together. This is especially useful when the repository’s file ordering is not the natural explanation order.
  3. Point to the files that carry the key behavior. Name the important files and say what role each plays. Highlight the parts that need close attention rather than asking reviewers to infer where the substance is.
  4. Explain design choices and constraints. Add the rationale that the diff cannot reveal: why this structure was chosen, what trade-off matters, or which compatibility or migration constraint shaped the implementation.
  5. Ask for specific feedback. Say what you want reviewers to assess—for example, the API shape, migration steps, or a particular edge case. A broad request to “review” gives less direction than a clear question.
  6. Self-review the diff and validation. Check for accidental changes and confirm the relevant builds or tests have run. A passing check and a deliberate diff review address different failure modes.
  7. Edit any generated summary. Correct inaccuracies and add author-only context, such as intent or a review priority, that an automated summary could not reliably supply.

How reviewers can assess a PR that passes validation

  1. Use the description as a map. Start with the stated purpose and follow the author’s file order where one is provided. If the purpose or sequence is unclear, inspect surrounding code or ask for clarification instead of guessing.
  2. Separate correctness from readability. Consider behavior and tests, then separately assess naming, complexity, design clarity, and maintainability. Passing tests do not settle those human-review questions.
  3. Review changed prose for clarity. When documentation or user-facing explanations change, check whether the language is clear and consistent, not just technically accurate.
  4. Keep feedback tied to the change. Raise issues that affect the PR’s objective. Separate adjacent cleanup ideas from necessary fixes so they do not obscure the review’s main question.

Why a generic checklist is not enough

Checklists help reviewers remember recurring concerns, but no generic list can fully encode the context of every change. The right questions depend on what the PR is trying to accomplish, which files carry its behavior, and what risks or trade-offs apply. Use a checklist as a prompt, then add change-specific questions and explain why they matter.
