There is no universal Microsoft Entra replacement. Choose a workforce identity and access management (IAM) platform by mapping your applications, directories, authentication policies, lifecycle controls, endpoint requirements, deployment model and total license cost. Okta is a strong cross-platform candidate, JumpCloud is relevant when device administration belongs in the same service, Google Cloud Identity can suit Google-centered environments, and Ping Identity or Keycloak may fit specific architecture and operating models. Many organizations can also keep Entra for Microsoft resources while using another directory as the primary identity service.

What you are replacing: a directory or a complete IAM program?

Microsoft’s own product FAQ makes the distinction plainly: “Single Sign-On (SSO) is one capability within identity and access management (IAM).” A replacement that only signs users in to applications is not equivalent to a platform that also enforces adaptive access, automates joiner-mover-leaver changes, reviews entitlements and controls privileged accounts.

Microsoft Entra ID (formerly Azure Active Directory) can provide SSO, multifactor authentication (MFA), Conditional Access, lifecycle workflows, access reviews, Privileged Identity Management (PIM) and risk-based identity protection. Those controls are split across licensing plans and add-ons, so compare the exact tier you use rather than comparing product names.

  • Authentication: SSO, MFA, passwordless methods and passkeys.
  • Policy: device, location, application, session and risk conditions that allow, challenge or block access.
  • Lifecycle: account creation, attribute changes, group assignment, deprovisioning and approvals.
  • Governance: access requests, periodic reviews, separation-of-duties controls and evidence for audits.
  • Privilege: just-in-time elevation, approval, time limits and monitoring for administrator roles.
  • Directory and integration: cloud and on-premises directories, federation, provisioning protocols and legacy applications.

Write these capabilities as requirements before looking at vendors. Otherwise an inexpensive SSO quote can appear to beat Entra while omitting the governance, risk or privileged-access controls your auditors and administrators actually need.

When an Entra alternative makes sense

You are not standardized on Microsoft productivity services

Organizations centered on Google Workspace, mixed SaaS, Linux or macOS endpoints may prefer a directory designed for a heterogeneous estate. The benefit is a policy and administration model that matches the dominant platforms instead of carrying Microsoft-specific dependencies.

Application coverage is the limiting factor

Inventory every application, including on-premises and older systems. Record whether each one supports SAML, OpenID Connect, OAuth, LDAP, RADIUS, header-based authentication or only a proprietary agent. A platform with fewer connectors for your most important legacy application is not a practical replacement, even if its modern SaaS catalog is large.

Endpoint management belongs in the same operating model

If the IAM project also includes enrolling laptops, enforcing configuration and managing local accounts, an identity-plus-device product can reduce the number of consoles. Validate the depth of those controls separately; a bundle label does not prove equivalence to Entra governance or privileged-access features.

You need a different commercial or hosting model

Some teams want predictable per-user pricing, while others need enterprise agreements, regional hosting, a self-managed deployment or a service provider to operate the platform. Include implementation, support, migration and internal labor in the decision, not just the subscription line.

Requirements framework for a defensible shortlist

Score each candidate against the same evidence. Mark a requirement as demonstrated only after testing it with your applications and policies.

Decision area Questions to answer in the proof of concept
Applications and protocols Are all critical SaaS, on-premises and legacy applications supported? Are SAML, OpenID Connect, LDAP, RADIUS and agent options available where required?
MFA and passwordless Can you require phishing-resistant methods, passkeys or security keys for administrators and high-risk users while offering recovery paths?
Adaptive policy Can policy use device state, network, location, application, session and sign-in risk? Can exceptions be approved, time-limited and audited?
Lifecycle automation How quickly are joiners, movers and leavers reflected in accounts, groups, licenses and application access? Are SCIM provisioning and deprovisioning supported?
Governance Can managers request and review access, enforce expiry and produce an audit trail without custom scripts?
Privileged access Are administrator roles eligible, just-in-time, approval-based and protected by stronger authentication?
Directory and hybrid integration Can the service synchronize existing directories, federate with Microsoft resources and preserve required attributes and groups?
Endpoints Which Windows, macOS, Linux, iOS and Android controls are native, and which require another product?
Operations and hosting Who operates upgrades, availability, backups, data residency, incident response and support?
Total cost What is the annual cost for your user count and required feature tier, including minimums, add-ons, implementation and support?

The pricing page accessed on October 13, 2026, showed a workforce starting tier at $6 per user per month and stated that workforce suites are billed annually with a $1,500 annual contract minimum. That figure is a page-listed starting point, not a normalized quote: confirm currency, user minimums, included applications, workflow volume, support and the cost of governance or privileged features.

Test Okta against your hardest applications, directory synchronization, lifecycle events and Conditional-Access-like policies. A successful SSO demonstration does not establish parity for risk-based access, access reviews or privileged administration.

JumpCloud

JumpCloud deserves attention when identity and endpoint administration are being planned together. Its pricing page lists SSO and MFA access, plus a separate identity-and-device-management package. Platform packages are sales-led, and the presence of a bundled feature label should not be treated as proof that every Entra governance or privileged-access control is included.

The pricing page accessed October 13, 2026, listed an SSO/MFA plan at $11 per user per month with annual billing and $13 with monthly billing. An identity-and-device-management plan was listed at $13 per user per month annually and $15 monthly. These are displayed prices, not a negotiated or fully normalized total; check device counts, directory sources, support, add-ons and contract terms.

During a pilot, verify the actual administration of local accounts, device policies and offboarding. If a separate governance or PAM system remains necessary, include its licenses and integration work in the comparison.

Google Cloud Identity

Google Cloud Identity can be a logical starting point for organizations built around Google Workspace or Google Cloud. The key question is Microsoft application access: list every Microsoft-dependent workload and test authentication, group claims, provisioning and deprovisioning before selecting Google as the primary directory.

A 2024 UK Competition and Markets Authority paper describes an architecture in which an enterprise selects Google as its primary directory and provisions users into Entra ID for Microsoft resources. This federation-and-provisioning pattern means Entra does not necessarily have to be the authoritative directory, but it introduces dependencies between attribute mapping, synchronization schedules, failure handling and support teams. Validate current connector behavior against current vendor documentation and your tenant configuration.

Google’s exact workforce feature packaging and pricing were not established in the available primary material, so obtain a current quote and map each required control rather than assuming that a Google-centered environment automatically lowers IAM cost.

Ping Identity

Ping Identity is a candidate for organizations evaluating a broader identity platform, including complex authentication and federation requirements. The available official pricing search result described PingOne customer-identity features and a trial, but the pricing page did not load sufficiently to establish current workforce features, deployment choices or prices.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Ask Ping to demonstrate the workforce product you would actually buy: application connectors, protocol support, adaptive and phishing-resistant MFA, lifecycle automation, governance, administrative delegation, logging, data residency and support. Do not use customer-identity packaging or a trial description as evidence of workforce parity.

Keycloak and other self-hosted approaches

Keycloak is often considered because it is open source and self-hostable. Open-source licensing does not make the service free to operate. Budget for highly available hosting, database administration, upgrades, vulnerability response, backups, monitoring, integration development, on-call coverage and an accountable support path.

The available official material did not establish a current, feature-level workforce comparison for Keycloak. Treat it as an engineering project: prove every required protocol and control, document who owns patches and incident response, and model staffing for the full lifecycle. A self-hosted service can be appropriate when deployment control is more valuable than managed operations, but it should not be selected on license cost alone.

Calculate at least three scenarios: the minimum viable SSO/MFA deployment, the required governance and risk controls, and the fully migrated state including endpoint management and implementation. Include a three-year view of subscription changes, migration labor, training, support and the cost of running any retained directory.

Three architecture patterns: replace, federate or coexist

Full replacement

The alternative becomes the authoritative directory, applications are migrated, and Entra dependencies are removed where possible. This offers one policy model but creates the largest cutover risk. It is appropriate only when application coverage, Microsoft-resource access and lifecycle behavior have been proven.

Federation with Entra retained for Microsoft resources

A different service authenticates users while Entra remains necessary for Microsoft applications or device services. Federation can reduce disruption and let a Google-, Okta- or other directory-centered organization keep Microsoft workloads. It also adds certificate, metadata, claim, synchronization and outage dependencies. Document ownership, monitoring and rollback for each dependency.

Coexistence by population or application

Some users, subsidiaries or workloads remain on Entra while others use the new platform. Define authoritative attributes, global identifiers, group ownership and deprovisioning rules before creating duplicate accounts. Coexistence is useful for phased migration but can create confusing policy gaps if administrators cannot tell which system is authoritative.

Proof-of-concept plan before you sign

  1. Freeze the requirements. List user populations, applications, protocols, regulatory controls, endpoint systems, regions, recovery objectives and the exact features that must be licensed.
  2. Build a representative tenant. Include a normal employee, contractor, administrator, service account and a user with an unusual attribute or location. Do not test only the easiest account.
  3. Connect the hardest applications first. Test at least one modern SaaS application, one on-premises or legacy application and one application with unusual claims or group mappings.
  4. Exercise the authentication journey. Enroll MFA, passwordless methods and passkeys; test new-device registration, lost-device recovery, help-desk reset and administrator step-up. A FIDO2 security key can be an optional phishing-resistant accessory, but confirm compatibility with the selected platform and key model.
  5. Implement real policy branches. Require stronger authentication for administrators, challenge unfamiliar sign-ins, block unsupported devices and create a documented break-glass process. Verify that policy evaluation and exceptions appear in logs.
  6. Run lifecycle events. Create a joiner, change a department and terminate a user. Measure the time until groups, licenses, sessions and downstream application accounts change or are disabled.
  7. Test governance and privilege. Request access, require approval, perform an access review, elevate an administrator role and confirm expiry, notification and audit evidence.
  8. Test federation and failure modes. Rotate signing certificates in a controlled test, stop provisioning, disable a connector and simulate an identity-service outage. Confirm how users are warned and how administrators recover service.
  9. Export and inspect logs. Verify sign-in, policy, provisioning, administrative and privileged events can reach your SIEM or retention system with sufficient fields and timestamps.
  10. Score the results and price the final design. Record pass, partial, fail or custom-development outcomes, then obtain a quote for the exact tier, user population, support level and implementation scope.

Migration sequence and rollback safeguards

Prepare identities and ownership

Choose an immutable user identifier and normalize names, email addresses, departments, manager relationships and group ownership. Reconcile duplicates before provisioning. Decide which system is authoritative for each attribute and publish that decision to application owners.

Stage applications in waves

Start with low-risk applications and a volunteer group, then migrate applications with clear rollback paths. Keep old authentication available until sign-in, MFA enrollment, provisioning and support metrics meet the exit criteria. Schedule high-impact changes outside business-critical periods.

Protect administrators and recovery accounts

Use separate administrator identities, strong MFA and monitored emergency accounts. Store recovery procedures offline or in a controlled repository. Test that an administrator can still access the identity service when federation, a connector or a policy rule fails.

Retire dependencies deliberately

After a stable operating period, remove obsolete connectors, certificates, agents and directory synchronization jobs. Revoke old credentials, update runbooks and confirm that deprovisioned users cannot return through a forgotten legacy path.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Common failure modes and how to address them

  • “SSO works, so the migration is complete.” Check provisioning, deprovisioning, access reviews, privileged roles, logs and recovery separately.
  • Connector catalog looks sufficient but a critical app fails. Test the exact edition, claims, group limits, licensing and network path; plan a custom integration or retain the existing directory.
  • Users are locked out after MFA enrollment. Provide multiple approved methods, staged enrollment, help-desk verification and tested emergency access before enforcement.
  • Leavers retain access. Measure downstream disablement and session revocation, investigate synchronization delays and remove orphaned local accounts.
  • Federation creates a hidden single point of failure. Monitor certificates, metadata, DNS, provisioning queues and service health; document a break-glass and rollback route.
  • Device and identity policies disagree. Define which platform owns compliance signals and avoid contradictory rules that generate repeated prompts or accidental blocks.
  • Self-hosting is underfunded. Add staffing, patching, backups, high availability, security testing and support to the business case before comparing license prices.
  • Commercial estimates omit minimums and add-ons. Recalculate using the required feature tier, annual terms, user floors, taxes, support and implementation rather than a promotional starting figure.

How to make the final decision

Retain Entra when Microsoft applications, Conditional Access, governance or privileged controls are deeply integrated and the total cost is acceptable. Assess Okta when a vendor-neutral workforce directory and broad SaaS integration are priorities. Assess JumpCloud when identity and endpoint administration need to be operated together. Assess Google Cloud Identity when Google is the productivity and cloud center of gravity and Microsoft access can be proven through federation and provisioning. Investigate Ping Identity for complex identity architectures only after confirming the workforce product and commercial terms. Choose Keycloak or another self-hosted approach only when your organization is prepared to own the engineering and operational burden.

The decision should be the result of the proof of concept, not a feature checklist copied from a pricing page. Require evidence for every critical application, authentication method, lifecycle event, policy branch, governance control, log stream, recovery path and three-year cost before approving a replacement or coexistence design.
