Measure agentic engineering across the whole delivery path—not by how much code an agent produces. Count accepted, quality-qualified changes alongside human review, correction, integration, delivery time, operating cost, and what the team actually delivers with any capacity it frees. More generated code or faster agent sessions do not, by themselves, show that engineering productivity or product value improved.

What should you measure?

Use a task or change as the unit of analysis, and define when work starts and when it counts as accepted and released. Track whether an agent participated, the task class and complexity, repository maturity, team experience, and level of agent autonomy. These factors help distinguish a tool effect from differences in the work or team.

Separate leading indicators—such as agent adoption, generated code, and session completion—from delivery and business outcomes. Leading indicators show activity; they do not establish that useful work shipped. A practical scorecard includes:

Rework Human corrections, agent retries, failed validation loops, integration fixes, reopened changes, rollbacks, and post-merge remediation Set attribution rules. Rework may stem from agent output, unclear requirements, or repository conditions.
Flow Lead time, throughput, deployment frequency, blocked time, and change-failure or stability measures Read these together: throughput can rise while stability falls, and queues can conceal local speed gains.
Quality and risk Defects, escaped defects, security findings, maintainability, architectural fit, and reliability Apply the same quality gates and thresholds in comparisons.
Full cost Human time, review and rework time, model and token spend, licenses, compute, sandbox and CI, integration, governance, and training Do not compare tool spend alone with the full labor and operating cost of delivery.
Realized value Product or customer outcomes, roadmap delivery, avoided cost, risk reduction, or capacity redeployed State the value mechanism and evidence; freed hours alone are not realized value.

IBM’s 2026 discussion calls out review, rework, validation, governance, training, infrastructure, and integration among software AI costs that can be less visible than tokens and licenses. How do you count review and rework?

Separate active effort from elapsed time

For each change, capture time spent by the author or agent, active reviewer effort, time waiting in review queues, and time spent on corrections, testing, and integration. A shorter coding phase can shift work downstream to reviewers; queue time can also delay release even when the reviewer’s active effort is modest. McKinsey describes engineers’ work shifting toward validation and review as agents produce more artifacts. McKinsey’s May 28, 2026 article on agentic software delivery.

Define rework rules before comparing

Decide which events count as rework and how to attribute them. For example, a failed test followed by an agent retry, a human rewrite, an integration fix, and a post-release repair are different events, but each consumes capacity. Record the event and its cause when that can be determined; do not automatically blame every correction on the agent. Keep rejected or abandoned changes visible so that a workflow cannot appear efficient simply by excluding work that never shipped.

IBM’s account of METR’s mid-2025 trial says much of the observed time cost came from reviewing, correcting, and integrating AI-generated code rather than generating it. That is why measuring only prompt-to-output time misses important work. IBM’s account of the trial and its cost analysis.

How can you compare agent-assisted work fairly?

  1. Set a baseline. Choose a defined period or comparable set of work completed without the agent, using the same start, acceptance, release, and quality-gate definitions.
  2. Compare like with like. Group work by task class and complexity, repository maturity, team experience, and autonomy level. Do not treat a small, well-scoped task as equivalent to a change in a mature, interdependent codebase.
  3. Keep the full path in the measurement. Follow work from planning through execution, review, correction, testing, integration, release, and post-release outcomes. Preserve the component times and costs, not just a single elapsed-time number.
  4. Report distributions and exceptions. Retain medians, ranges, or other suitable distributions alongside team-level totals; averages alone can hide a small number of costly failures or major differences between task types.
  5. Hold quality conditions steady. Compare accepted work under consistent quality gates, then watch defect, security, stability, and remediation outcomes over time. A speed gain that comes from relaxing acceptance conditions is not a like-for-like productivity improvement.

If a team wants a compact local measure, it might calculate cost per accepted, quality-qualified change. That is a team-defined measure, not an established industry formula: publish what qualifies as accepted, which costs and human time are included, and the observation window. The available evidence does not establish a standard method that combines value, review, and rework into one universal ROI number.

What do published results show—and what do they not show?

Results differ with task, population, tool, and study design. They are useful context for choosing what to measure, not a universal forecast for an engineering team.

  • Controlled programming task, 2023: The Montana Research Foundation’s 2026 synthesis reports that participants completed a scoped JavaScript HTTP-server task 55.8% faster in the Copilot experiment by Peng, Kalliamvakou, Cihon, and Demirer. A bounded task result does not establish the effect on end-to-end delivery in an established repository. Montana Research Foundation’s 2026 review.
  • Experienced maintainers’ real issues, 2025: The same review describes a METR trial involving 16 experienced open-source developers and 246 issues; the AI-allowed group took 19% longer. IBM’s 2026 account notes that the tools and work differed from a later METR study using late-2025 agentic tools, in which overall productivity improved. The contrast is a reason to measure the work and tools in use, not to transfer either result directly to another team. Montana Research Foundation’s review; IBM’s discussion of the METR studies.
  • Delivery associations, 2024: The Montana review relays DORA’s finding that a 25% increase in AI adoption was associated with 1.5% lower delivery throughput and 7.2% lower delivery stability. This is an association, not evidence that adoption caused those changes. Montana Research Foundation’s synthesis.
  • Survey evidence, 2026: McKinsey reports that 86% of top-accelerating organizations in its May 2026 Agentic PDLC/SDLC survey tracked outcome metrics such as quality, productivity, and speed. The survey included 334 respondents, with a director-level-and-above analysis of 138. This describes a pattern among the surveyed organizations; it does not prove that tracking outcomes caused acceleration. McKinsey’s survey discussion.
  • Usage analysis, 2026: Anthropic analyzed about 400,000 Claude Code sessions from about 235,000 users between October 2025 and April 2026. Its definition of success was accomplishing the user’s stated aim with verifiable evidence, such as passing tests or committed work. It estimated that typical task value rose about 25% on average over the period by comparison with freelance job postings. This is Claude Code usage data and an estimated task-value measure, not a cross-product productivity benchmark. Anthropic’s analysis.
  • Vendor platform telemetry, Q2 2026: Weave reports data covering 1,470 organizations and 21,409 engineers; its median-organization output per engineer rose 1.8x from Q3 2025 to Q2 2026. The output measure is complexity-weighted and vendor-defined, so it is evidence about Weave’s platform and methodology, not an independent industry-standard measure. Weave’s Q2 2026 report.

How do you turn measured time into value?

After establishing whether delivery changed, identify what happened to any capacity that became available. McKinsey recommends deciding whether to use it to accelerate the roadmap, modernize platforms, or support new products, and to redesign workflows around that choice. Track the redeployment and the resulting product or customer outcome; hours saved without a use or outcome are not, on their own, realized value. McKinsey’s agentic-delivery recommendations.

Quality measurement belongs in that value assessment: output that ships sooner but creates defects, security exposure, or architectural drag may shift cost into later work. SIG’s State of Software 2026 reports on its own benchmark of more than 30,000 systems and 400 billion lines of code, with current-year findings based on systems analyzed over the prior year. Its conclusions about AI code, maintainability, architecture, and security reflect SIG’s methods and benchmark population; use them as a reminder to monitor engineering health, not as a universal estimate for a particular team.
