The most dependable Kubernetes cost levers are better visibility into who uses capacity, realistic Pod resource requests, and coordinated scaling of workloads and nodes. Start by measuring representative traffic, then change a small number of workloads at a time and check performance and reliability. There is no evidence-based savings percentage that applies to startups as a group.

Where should a startup start?

Use this order: make costs and utilization visible, right-size workload requests using observed behavior, scale Pods to demand, and let node capacity follow the Pods that remain. Consider interruptible capacity only for workloads that can tolerate it. Each step addresses a different source of waste; changing node settings alone will not fix inflated requests or workloads that never scale down.

This order reflects how Kubernetes places work. The Kubernetes project’s Node Autoscaling documentation explains that node autoscalers use Pod resource requests and scheduling constraints to decide whether to add or remove nodes. They do not make those decisions from a Pod’s actual resource consumption after it starts.

How do I see what is driving Kubernetes cost?

Build a representative baseline

Collect CPU and memory behavior over traffic periods that reflect real usage, including relevant peaks. Compare that observed behavior with requests and with the capacity that remains idle. Review a small set of workloads iteratively rather than trying to change an entire cluster in one pass; CNCF’s Kubernetes rightsizing: save money and improve performance recommends monitoring over time and making improvements incrementally.

Attribute spend to teams and services

Use allocation views by namespace, workload, service, or label where available, then agree on ownership for the workloads that account for meaningful capacity. AWS Prescriptive Guidance describes Kubecost allocation across those dimensions. Allocation is useful for prioritizing investigation; it does not by itself prove that a workload is oversized or safe to change.

Interpret managed-service estimates cautiously

Google Cloud’s GKE utilization guidance describes insights for overprovisioned, idle, and underprovisioned clusters, along with workload rightsizing recommendations. When available, its monthly cost or savings projections are based on the preceding 30 days of costs and are not guaranteed future outcomes. The documented cluster insights do not apply to Autopilot clusters. Treat such estimates as a prompt to investigate, not as a budget forecast.

How do I right-size Kubernetes resource requests?

Understand why requests matter

A Pod’s requests influence scheduling and node provisioning. Requests set too high can leave a node looking too full for another Pod and make consolidation harder; requests set too low can allow placement on capacity that does not provide enough resources when the application is busy. The goal is not maximum utilization at any cost: leave workload-appropriate headroom and use application performance signals alongside CPU and memory observations.

The Kubernetes project’s Node Autoscaling documentation calls correctly setting Pod requests as important to cluster cost-effectiveness as optimizing node utilization. That is why rightsizing and node autoscaling work best as connected tasks rather than separate cost projects.

Use recommendations as candidates, not commands

Vertical Pod Autoscaler (VPA) can provide resource recommendations or adjust per-container resources, but recommendations need workload-specific review. Goldilocks can surface candidate CPU and memory request values using VPA recommendation mode. CNCF notes that environments differ, recommendations need fine-tuning, and proposed changes should be tested outside production. AWS likewise advises reviewing VPA recommendations and testing production changes before rollout.

For GKE, Google recommends leaving VPA in Off recommendation-only mode for at least 24 hours—and ideally one week—in a production-like environment before enabling automatic modes. The purpose is to collect patterns representative of the workload. Google also advises setting explicit minimum and maximum bounds before switching to Initial or Auto. These observation periods are GKE guidance, not a universal guarantee that a workload has seen every possible peak.

  • Check application latency, errors, restarts, and other service-specific signals when testing a change.
  • Roll out to a limited workload or environment first, then review behavior before broadening the change.

Which workload autoscaler fits the demand signal?

Workload scaling and node scaling solve different parts of the capacity problem. Select workload scaling based on what indicates demand and whether the workload can safely change replica count or resource allocation.

The Kubernetes project’s Autoscaling Workloads documentation describes HPA and VPA, and KEDA as an event-driven option. On EKS, AWS recommends considering HPA for replica count, VPA for requests and limits per replica, and a node autoscaler such as Karpenter or Cluster Autoscaler. AWS cautions that Cluster Autoscaler will not help save money if workloads are not dynamically scaled: nodes cannot shrink usefully while unnecessary Pods continue to occupy them.

How do I reduce idle Kubernetes node capacity?

A node autoscaler can provision nodes for unschedulable Pods and may consolidate underused nodes, subject to configuration, scheduling constraints, and provider capacity. Its view of demand is shaped by requests and placement rules. If requests are inaccurate, or if workloads cannot scale down, node autoscaling may not find the capacity reduction an operator expects.

Review scale-down limits and disruption protections

Minimum node counts, PodDisruptionBudgets (PDBs), and scheduling constraints can all prevent node removal. A PDB helps constrain voluntary disruption, but restrictive budgets or minimums can also block consolidation. Review the availability requirements and recovery behavior of affected applications before changing these protections; weakening them solely to force scale-down can expose services to disruption.

Account for provider-specific behavior

For GKE Standard, Google recommends Cluster Autoscaler and documents node pool auto-creation, which can create node pool shapes suited to pending Pods’ scheduling parameters. Google also calls for disruption budgets for system and application Pods to help avoid service disruption during consolidation. These are GKE Standard recommendations; do not assume the same controls or scope apply to every managed Kubernetes mode.

When does Spot capacity make sense?

Google Cloud says GKE Spot VMs can offer up to 91% discount versus on-demand VM instances for stateless, fault-tolerant, or batch workloads. The accessed Google Cloud documentation does not state the year for that figure. It is a vendor-published maximum for the stated workload class, not a typical discount or a startup-wide savings estimate.

Spot VM nodes can be preempted at any time, according to Google Cloud’s GKE cost-optimization guidance. Use them only when the workload can recover from interruption; route critical serving components to appropriate non-Spot pools. The relevant comparison is not just the possible discount, but also the work needed to handle interruption and the share of workloads that can safely run on such capacity.

How should a startup prioritize the work?

Keep the first optimization cycle small enough to validate. A practical sequence is:

  1. Choose a representative period and workload set. Capture resource behavior and identify candidates with substantial idle capacity or a visible mismatch between requests and use.
  2. Connect the candidates to ownership and cost. Use available namespace, workload, service, or label allocation to identify who can assess impact and approve changes.
  3. Test request changes before automating them. Use recommendation-only observation where applicable, set bounds for automated resource changes, and validate candidate settings outside production or on a limited rollout.
  4. Make demand respond at the workload layer. Choose HPA, VPA, or event-driven scaling according to the workload’s signal and safe operating behavior.
  5. Then tune node scaling. Review provisioning and consolidation behavior alongside minimum capacity, scheduling constraints, and disruption protections.
  6. Evaluate the result against service behavior. Compare resource use and attributed cost with the baseline while checking the application signals that matter to the service.

When comparing managed Kubernetes modes or optimization approaches, look beyond a single autoscaling feature. Google Cloud’s GKE pricing page identifies compute, cluster operation mode, cluster management, and applicable ingress fees as pricing dimensions; it also describes certain lifecycle, autoscaling, visibility, and optimization features as included at no extra cost. The applicable features and charges depend on provider, region, and service configuration, so verify current terms before making a buying decision.
