Java concurrency is easier to reason about when you start with the work, then ask whether it shares mutable data. Two independent tasks can overlap without coordinating with each other; two threads changing the same counter need a deliberate rule for who may read or update it. Java provides tools for both cases, but no tool makes shared-state design automatic.

What concurrency means in Java

Concurrency means multiple tasks make progress during overlapping periods. They might run on separate processor cores, or take turns on one; concurrency alone does not promise a speedup. Performance depends on the work, scheduling, and any contention for shared resources.

Consider two independent tasks: one reads a configuration file while another formats a report. If each task uses its own data, there may be no shared mutable state to coordinate. Now consider two workers incrementing the same counter. Both may read the same old value before either writes the new one, so an increment can be lost. The key design question is not simply “How many threads?” but “What data do they share, and how is access coordinated?”

Oracle’s Java Tutorials describe threads as communicating primarily by sharing access to fields and the objects those fields reference. That tutorial is explicitly written for JDK 8, so treat it as a useful explanation of fundamentals rather than a current guide to every API or language feature: Synchronization (The Java Tutorials).

From threads to tasks

Thread and Runnable: the basic model

A Thread represents a thread of execution. A Runnable represents work that can run without returning a result. For example:

Runnable task = () -> System.out.println("Work is running");
Thread thread = new Thread(task);
thread.start();

Calling start() asks the JVM to run the thread; calling run() directly just invokes that method on the current thread. Creating threads directly is useful for understanding the model, but it ties task creation to the mechanism that runs it.

Executor and ExecutorService: separate work from execution policy

An Executor accepts a task and decides how it is executed. The code submitting work need not decide whether that work runs on a newly created thread, a reused worker, or another execution arrangement. An ExecutorService adds task-submission and lifecycle operations, including ways to track results and control shutdown.

Oracle describes the classes in java.util.concurrent as building blocks for concurrent applications and classes. They are choices for recurring design needs, not automatic fixes for races or resource problems: Oracle’s Java SE 26 concurrency guide and the java.util.concurrent package documentation.

When work produces a result, a Callable<T> can return a value and a Future<T> can represent the pending result:

get() waits until the result is available, so it is a synchronization point for this caller and can block. In production code, choose an executor with an appropriate capacity and lifecycle for the application; this small example uses a single worker to keep the relationship between submission and result clear. Oracle’s Java SE 27 early-access ExecutorService documentation describes orderly shutdown as allowing submitted tasks to finish while rejecting new submissions, and immediate shutdown as attempting to stop waiting tasks and interrupt running ones. Interruption is a request, not a guarantee that arbitrary task code stops instantly: ExecutorService (Java SE 27 Early Access).

Why shared mutable state causes bugs

If multiple threads read and write the same mutable field without a suitable coordination rule, their operations can interleave in ways that lose updates or expose stale or inconsistent values. Oracle’s JDK 8-era tutorial calls out thread interference and memory consistency errors as distinct problems. A design that prevents two updates from happening simultaneously still needs to ensure that threads observe changes through a valid synchronization mechanism.

Use one monitor consistently

The synchronized keyword uses an object’s monitor. Only one thread at a time can hold a given monitor. To protect a counter, all access that changes or relies on that counter must follow the same locking rule:

Here, both methods synchronize on the same Counter instance. Locking only the increment while allowing unsynchronized reads would not give readers the same coordination guarantee. Synchronization can also create contention: threads needing the same monitor must wait their turn.

Lock ordering and deadlock

Deadlock can occur when threads hold locks while waiting for locks held by one another. For example, if one path acquires lock A and then B while another acquires B and then A, each can end up waiting indefinitely. The Java Language Specification explains monitor behavior and notes that the language does not require a runtime to detect or prevent deadlock. The available JLS page is an early-access JDK 28 document, so it is cited for the foundational concept, not as a final release specification: Chapter 17: Threads and Locks.

Keep lock scope small where practical, acquire multiple locks in a consistent order, and avoid calling unknown or potentially blocking code while holding a lock. Adding synchronized indiscriminately can reduce progress and does not fix every concurrency problem.

Choose a tool for the coordination you need

Need Typical starting point What it does—and does not do
Run work without managing each thread yourself Executor or ExecutorService Separates task submission from execution policy; a service also provides task-result and lifecycle operations. You still choose sensible capacity and shutdown behavior.

These API families are documented in Oracle’s java.util.concurrent package overview. None removes the need to define ownership, invariants, cancellation, and failure handling for the application.

A practical order for learning concurrency

  1. Start with independent tasks. Identify what each task needs and what data, if any, it shares.
  2. Represent work as tasks. Learn Runnable for work without a result and Callable when a result is needed.
  3. Submit tasks through an executor. Understand that an executor controls execution policy, while an ExecutorService also has a lifecycle you must manage.
  4. Trace shared mutable state. For every shared field or object, decide whether to avoid sharing, guard all relevant access with one monitor, use an atomic operation for a single-value need, or select a suitable concurrent collection.
  5. Add coordination only for a concrete reason. Choose a future for a result, a queue for handoff, or a synchronizer for a gate, rendezvous, or permit limit.
  6. Review shutdown, cancellation, and locking. Ask what happens to queued work, whether tasks respond to interruption, and whether different paths acquire locks in a consistent order.

Oracle’s Java Tutorials say their material was written for JDK 8 and may not use later improvements. For current APIs, check the Java SE documentation for the Java version you target; the Java SE 26 concurrency guide is the current overview cited here. Virtual threads and structured concurrency are further topics to explore after task execution, shared state, and lifecycle are clear.
