Ben Dechrai’s “dark software factory” grew from a practical experiment: getting Claude Code to work through software tasks for longer than a few minutes. The design he arrived at—“spec, plan, loop, guard”—started with automating implementation, then raised a bigger question: could the work of clarifying requirements and planning be automated too? His account is a practitioner’s exploration, not a validated blueprint for autonomous software delivery.
What “dark software factory” means in this account
Dechrai uses the phrase for an effort to automate more of the software-delivery workflow around coding agents. Rather than treating an agent as a one-off coding assistant, he explored how a sequence of defined responsibilities and handoffs might take work from a request toward implementation and review.
The factory framing is an organizing metaphor. It does not mean that the process was shown to deliver software without human involvement, or that autonomous agents reliably reproduce the judgment of an experienced team.
Why he started building harnesses
Dechrai says his first attempt to keep Claude Code working on longer tasks used a mini-spec, a breakdown into smaller tasks, and one task at a time. In his experience, the agent would sometimes stop and ask whether it should continue; longer sessions could also lose track of the task list. Those are his reported difficulties, not the results of a controlled comparison among coding tools.

By March 2026, he says, he had made several harnesses in different forms: a web app, global npm modules used alongside a project, and a setup operating through GitHub Actions and issues. He describes the experiments as varying in reliability and maintenance burden. Across them, he saw a recurring structure: define the work, plan it, run an implementation loop, and apply guardrails.
The four-part pattern: spec, plan, loop, guard
Specify the work
A specification gives the agent a defined target rather than an open-ended instruction. In Dechrai’s account, this was the starting point for turning a request into work an implementation process could act on.

Plan the implementation
The plan breaks the target into tasks. That structure helped organize implementation, though his early experience also shows why a task list alone may not be enough if a long-running session loses its context.
Run the build loop
The loop is the repeated implementation work. Dechrai’s early automation focused on this part: once tasks were framed, an agent could work through them. His later design question was how to automate more than execution.

Apply guardrails
Guardrails are the checks and boundaries around that loop. The excerpts do not specify a universal set of checks or establish that any particular guardrail guarantees safe or correct output. The useful point in the pattern is that implementation is only one part of the workflow; the process also needs defined expectations and controls.
Why the experiment moved upstream
Dechrai describes himself in two roles: interacting with a main agent as the client, while also acting as the factory’s co-founder. He had been translating nontechnical requirements into specifications and plans himself. The build loop could be autonomous, but the work leading up to it still depended on him.

That exposed the next bottleneck: automating requirement clarification, specification, and planning, rather than only asking an agent to implement an existing plan. It is a meaningful distinction. A system that can execute tasks is not necessarily a system that can reliably discover what a client needs or decide how best to deliver it.

To think about responsibilities and handoffs, Dechrai compares the factory to agency software delivery. In his description, the work moves through stages: refine client requirements, have a technical lead produce specifications and tickets, assign implementation, send the result through QA, and package accepted work for staging, integration testing, and client acceptance before production.

He calls this familiar human process “a human finite state machine.” The analogy helps explain his interest in persistent “seats”: agent roles that carry particular responsibilities, capabilities, and history. Instead of treating each agent interaction as interchangeable, a seat represents a defined place in the workflow.
This is a design lens drawn from agency delivery, not evidence that agent roles perform like experienced human teams. The source account does not establish a standard architecture, provide controlled effectiveness results, or show generalized reliability figures.
What the experiments establish—and what they do not
