Validate the riskiest assumptions before you code: identify a specific customer and problem, learn how people handle it now, and run the smallest credible test of interest and willingness to pay. Use what people do—not compliments or sign-ups alone—to decide whether to refine, build, pivot, or stop. Code when it is the best next experiment, not merely because you have an idea.

What does it mean to validate a startup idea?

An idea is a set of assumptions: who the customer is, what problem they have, what value your offer provides, what they might pay, and how you can reach and serve them. Validation means testing the assumptions most likely to make the venture fail before spending heavily on a product.

As Steve Blank explains, “A hypothesis means we have an educated guess that requires experimentation and data to validate or invalidate.” The point is not to prove your first idea right. It is to learn enough to make a sound next decision.

Customer discovery is more than pitching and collecting compliments. NSF Director Sethuraman Panchanathan describes it as finding out whether customers want an offer and, if so, how best to deliver it. NSF’s I-Corps program makes this kind of customer discovery part of entrepreneurial training.

How to validate a startup idea before writing code

1. Name the customer, situation, and problem

Replace a broad description such as “small businesses need better scheduling” with a specific customer and circumstance. For example: “Independent repair shops lose appointment requests when staff are busy at the service desk.” Treat that as a hypothesis to investigate, not a fact.

Find out who experiences the problem, when it occurs, and what the person does today. For a business product, distinguish the user from the budget holder, approver, and people who control relevant data or workflow. Steve Blank’s Lean LaunchPad – The Next Generation, posted September 30, 2026, highlights discovery questions such as problem ownership, pain, budget, data control, desired outcome, tolerance for failure, and where a product would fit into existing work.

2. Write down the assumptions that could break the idea

Make each important assumption testable. Include only those relevant to your venture:

  • Customer: A clearly defined group has the problem.
  • Problem: It happens often or severely enough to merit a change.
  • Value: Your proposed outcome is meaningfully better than current alternatives.
  • Payment: A buyer will pay an amount that can support the business.
  • Reach: You can access customers through a plausible channel.
  • Delivery: You can provide the result within technical, operational, and cost constraints.

For each assumption, state what observable result would count against it. This makes it harder to reinterpret every weak result as a success.

3. Ask about real behavior, not hypothetical enthusiasm

Speak with prospective customers who fit the segment. Ask for a recent, specific example: When did the problem last happen? What did they do? How much time or money did it cost? Who else was involved? What have they already tried?

Listen for actions and consequences, not just whether someone says the idea sounds good. Avoid leading with a pitch; hypothetical praise is not a purchase commitment. A customer’s current workaround, spending, process, or repeated effort can reveal more about the problem than a favorable reaction to a proposed solution.

4. Choose the smallest experiment that can answer the question

Match the test to the uncertainty. A conversation can help establish problem context; a wireframe can expose confusion about a workflow; a landing page or short video can test whether a message is understood and attracts initial interest. For an enterprise offer, a letter of intent may be informative. Where appropriate and ethical, asking for a real purchase commitment tests payment intent more directly than asking whether someone might buy.

These are different strengths of evidence, not interchangeable checkboxes. A test can be cheap and still misleading if it reaches the wrong audience, while a strong commitment signal may be inappropriate if the offer is unclear or cannot yet be delivered safely. 5. Set the signal and decision before you run the test

Write down the audience, channel, offer, metric, time window, and what result would change your next move. Decide in advance what evidence would justify a stronger test, a revision, or stopping. Set thresholds for the market and the cost of a false positive; there is no universal interview count, landing-page conversion rate, or sign-up total that validates every idea.

Interpret the result in context. Raw clicks or registrations do not explain why people responded, whether they fit the intended customer group, or whether they would pay. A sign-up test can test initial interest; it cannot by itself establish purchasing behavior.

6. Update the idea instead of defending it

When evidence challenges an assumption, revise the customer segment, problem, offer, price, or distribution plan and test the new version. If the evidence supports the problem but not your solution, a different offer may be worth exploring. If the opportunity is not compelling, stopping is a valid result.

Panchanathan says I-Corps is meant to help participants understand “if it is not the right idea that you’re willing to pivot into something else.” NSF reports that more than 2,500 teams have participated in I-Corps since its 2012 inception; nearly 1,400 have launched startups, which cumulatively raised $3.16 billion in subsequent funding. These are program-reported cumulative outcomes, not a general startup success or survival rate.

How do you know if people will pay?

Ask about past spending and current costs, then test a concrete offer with clear terms. Where suitable, a paid pilot, preorder, or other actual commitment gives stronger evidence of purchase intent than a statement that someone would buy. Make the conditions, delivery limits, and refund terms clear; do not imply that an experiment is a finished service if it is not.

Payment evidence still has boundaries. One customer’s commitment does not prove broad demand, repeat purchases, affordable acquisition, or profitable delivery. Interpret it alongside who committed, what was offered, the price and conditions, and whether the customer resembles the market you intend to serve.

Can you validate an idea with a landing page?

Yes, for a limited question: whether a particular message and offer attract initial interest from the people who see that page. Define the intended audience and the action you want visitors to take, then examine whether the response comes from plausible customers. A waitlist or email registration is not proof of willingness to pay or of a viable business.

How many customer interviews are enough?

No fixed number is established as sufficient for every startup. Steve Blank discusses 100-plus interviews in a particular educational context, while NSF describes its own seven-week I-Corps program; neither makes that a universal quota. Continue until the conversations are answering the key assumptions well enough to choose a next test, and remember that interview count alone does not demonstrate demand.

When should you write code?

Build when code is the best way to test the remaining high-risk assumption—for example, when technical feasibility or an interactive experience cannot be credibly assessed with a simpler test. Keep the prototype limited to that question. A polished product can still solve a problem customers do not prioritize.

In a 2026 discussion, Blank argues that faster product creation with AI does not itself create customer understanding, evidence, or insight. A tool that accelerates coding may shorten implementation; it does not replace discovery.
