Use FFmpeg’s concat demuxer to feed a sequence of compatible podcast episode files to a YouTube Live encoder. It builds a virtual playlist from a text file; it does not make episodes with different codecs, stream layouts, or time bases compatible. Check those properties first, then test the playlist in YouTube’s preview before going live.
What the concat demuxer does—and what it does not do
The concat demuxer reads a text script containing media-file paths and presents the files as one sequential input. It can avoid re-encoding when the files are already compatible. FFmpeg requires the files to have the same streams, codecs, and time bases; the demuxer does not normalize resolution, sample rate, channel layout, or missing audio. If your episodes differ in those properties, prepare compatible intermediate files or use FFmpeg’s concat filter when re-encoding is appropriate. The filter, demuxer, and concat protocol are distinct methods, not interchangeable playlist options. FFmpeg explains the differences in its concatenation FAQ.
1. Create the concat playlist file
Save a UTF-8 plain-text file named playlist.ffconcat alongside the episode files, for example:

ffconcat version 1.0the very first line, with no blank line or byte-order mark before it. - Paths are resolved in relation to the process’s working directory; relative paths are convenient when the playlist and files are together.
- Quote and escape filenames with spaces or special characters according to FFmpeg’s script syntax. Test the actual paths before starting a long stream.
- Keep the listed order intentional: the demuxer plays the files sequentially.
2. Check compatibility before building a long playlist
Inspect each file’s streams before relying on stream copy or expecting a clean transition. Run ffmpeg -version to see the installed build, and use ffprobe on every episode to compare its streams, codecs, time bases, and audio layout. The demuxer’s virtual sequence depends on those inputs already matching.
FFmpeg shifts timestamps so the first file begins at zero and each later file follows the previous one. It uses each file’s duration to calculate those timestamps. If stream lengths do not align, gaps can occur; inaccurate reported durations can create artifacts at transitions. A duration directive in the script can override a file’s reported duration. Specifying durations for every file also enables seeking across the virtual concatenation.
- If all required streams and timing properties match, the demuxer may let you avoid re-encoding.
- If the files differ, normalize them into compatible intermediate files first, or choose the concat filter when you need to re-encode.
- Do not assume FFmpeg will add missing audio, convert codecs, or fix mismatched sample rates or layouts just because the files are listed together.
3. Use safe paths deliberately
The concat demuxer’s safe option is enabled by default. Some examples use -safe 0 to allow paths or filenames that fail FFmpeg’s safe-name restrictions. That option relaxes a check; use it only with a playlist and files you control and trust.

4. Send the playlist to YouTube Live
The following is an adaptable example, not a tested or guaranteed command. It re-encodes to a consistent H.264/AAC output profile; adjust it for your FFmpeg build, available encoders, source media, upload capacity, and YouTube’s current settings.

-f flv "$YOUTUBE_INGEST_URL/$STREAM_KEY"At 30 frames per second, -g 60 sets a 60-frame GOP, or a two-second keyframe interval. YouTube recommends a two-second interval and says not to exceed four seconds. The example’s 4,500 Kbps video bitrate is illustrative, not a universal recommendation. YouTube’s current encoder guidance lists H.264 at 1080p30 as 5 Mbps minimum and 14 Mbps recommended; its video recommendations vary by codec, resolution, and frame rate. Its listed recommendations for stereo audio are 128 Kbps and 44.1 kHz. Check the current YouTube encoder settings, bitrates, and resolutions before streaming, and make sure your upload connection can sustain the chosen bitrate with room for network variation.
- In YouTube Live Control Room, set up the live stream and obtain its ingest URL and stream key. YouTube recommends RTMPS; use the secure endpoint provided in your setup. Follow YouTube’s encoder setup steps.

These placeholders do not create or validate credentials. - Run the command and check YouTube’s encoder preview for video and audio before starting the public event. Privacy, scheduling, and auto-start/stop are YouTube stream controls, not concat-demuxer settings.
- Monitor YouTube’s stream health messages and FFmpeg output during the event.
FFmpeg options before -i configure the input; encoding, muxing, and output options belong after the input and before the output URL. Keep the stream key private: do not put it in a public command, screenshot, repository, or shell history accessible to others. YouTube provides guidance on managing stream settings and resetting a compromised key.

You can replace the encoding options with -c copy only if the source streams are compatible with one another and with the output container and YouTube ingest requirements. Stream copy avoids re-encoding; it does not fix a mixed set of podcast files.
5. Preflight the playlist and stream
- Check the installed FFmpeg version and inspect every input with
ffprobe. - Run the exact playlist and output command before the event. Listen and watch through representative episode transitions, especially the first transition and any file with a different duration or encoding history.
- Test with audio and movement similar to the real stream, as YouTube recommends. Confirm video and audio in the encoder preview.
- Verify upload capacity against the chosen video and audio bitrates, allowing practical headroom for network variability.
- Set privacy, scheduling, and auto-start/stop behavior in YouTube separately.
- Keep a local copy of the playlist and original episode files, and verify the resulting archive rather than relying on it as your only master. YouTube says streams under 12 hours are automatically archived; check current platform behavior and account settings before relying on that archive.
Common problems and fixes
“Unsafe file name” or paths are rejected
The default safe-path check may reject a path or filename. Prefer simple relative filenames where practical. If you use -safe 0, first confirm that the playlist and every referenced path are trusted.
The playlist is not recognized or a file cannot be opened
Confirm the header is exactly the first line, with no blank line or byte-order mark before it. Check spelling, quoting, escaping, and path resolution from FFmpeg’s working directory; verify that each file exists and is readable.

The transition has a gap, glitch, or timestamp problem
Compare the files’ stream layouts, codecs, and time bases. Check reported durations and timestamps; inaccurate duration information can affect timestamp adjustment. Use explicit duration directives when you have verified durations, or prepare compatible files and test the transition again.
Audio or video is missing, or FFmpeg rejects a later episode
The demuxer does not repair missing or mismatched streams. Use ffprobe to identify the difference, then normalize the inputs or use the concat filter with an appropriate re-encoding workflow.

YouTube preview is blank, unstable, or reports poor stream health
Check FFmpeg’s output and the ingest URL/key, verify the selected codec and current YouTube settings, and confirm the connection can sustain the bitrate. Use YouTube’s preview and stream-health messages to isolate whether the issue is the local encoder, network, or ingest configuration.

The stream key may have been exposed
Reset it in YouTube’s stream settings and update the local environment or command. Treat the key as a credential, not as a harmless URL parameter.
