It may be time to switch customer support software when recurring service friction, a significant capability gap, or a vendor deadline makes the current system costly or risky to keep. A single annoyance is not enough: first determine whether better configuration, cleaner processes, or integration work can solve the problem. If not, compare alternatives against written requirements and include migration, training, implementation, and transition costs in the decision.

Warning signs that justify evaluating a switch

These are reasons to investigate, not automatic proof that replacement is the right answer. Look for problems that recur, affect service or staff capacity, and resist a reasonable fix in the current platform.

  • Performance no longer fits the operation. Search, reporting, or day-to-day work becomes unreliable or cumbersome as ticket volume, teams, or workflow complexity grows.
  • Agents repeatedly do manual triage. They copy information between systems, reassign work by hand, or maintain spreadsheets because routing, queues, or integrations cannot support the actual process.
  • Automation misses real workflows. Rules and bots cannot handle common cases, exceptions, or escalations, leaving agents to repair work that was meant to be automated.
  • Essential channels or capabilities are missing. The team needs a customer contact channel, self-service option, reporting capability, or workflow feature the current product cannot provide on a suitable timeline.
  • Costs rise without a corresponding operational benefit. Compare the full recurring cost—including seats, feature tiers, and add-ons—with the work the system enables. A price increase alone does not establish that switching will save money.
  • Reporting or integrations leave material blind spots. The team cannot reliably connect support activity to its CRM, commerce, identity, analytics, or other operational systems, or cannot get reports needed to manage service.

Intercom’s June 8, 2026 helpdesk migration guide reports that 91% of customer service leaders feel pressure to implement AI in 2026. That is an Intercom-published figure, not a reason by itself to replace a working support platform; AI should matter only if a demonstrated use case supports the team’s service goals.

Decide whether the problem is the setup or the platform

Before evaluating replacements, write down what is going wrong and test whether the current environment can be corrected. This keeps a configuration or process problem from turning into an expensive migration that recreates the same issue.

Document the operational problem

  • Describe the affected workflow, channel, team, or customer experience.
  • Record how often it happens and the practical impact: delay, duplicated work, lost context, reporting gaps, or another observable consequence.
  • Note the workaround agents use and who maintains it.
  • Identify the configuration, integration, training, or process change that might address it.

Ask the current vendor for a specific remedy

Present the use case and ask whether the product supports it, what configuration or plan change is required, and when the remedy can be delivered. Compare that answer with the time the team can tolerate the problem. If the issue is caused by stale tags, unused features, broken integrations, outdated knowledge content, or inconsistent agent practices, clean those up before judging the platform.

There is no universal ticket-volume threshold, percentage of manual work, or savings figure that makes a switch worthwhile. The case depends on the severity and persistence of the problem, the availability of a fix, and the cost and risk of moving.

Build a requirements-based comparison

Write requirements before looking at demonstrations. Separate must-haves from preferences, and record unmet requirements as explicit risks rather than allowing a polished demo to obscure them. Zendesk recommends evaluating vendors against organizational needs, including security and analytics, and retaining at least one viable alternative in consideration.

Channels and customer experience Does it cover the channels the team serves, preserve conversation context, and provide the self-service experience customers need?
Integrations and data Can it connect with the CRM, commerce platform, issue tracker, identity tools, reporting systems, and APIs the operation depends on? Can required data be exported and imported?
Operations and governance Does it meet security and compliance needs, provide suitable permissions and auditability, and give administrators the reporting and controls they need?
Scale and usability Will search, reporting, and workflows suit expected ticket volume and team structure? Can agents and administrators use and maintain the system without excessive overhead?
Total cost and transition burden What will seats, feature tiers, add-ons, implementation, migration support, training, and temporary productivity disruption cost?

Ask each vendor to demonstrate the team’s highest-priority workflows using realistic cases, including exceptions and migration edge cases. No comparable current prices or supported savings estimates are established here, so calculate costs from the specific offers and services being considered rather than assuming a switch will be cheaper.

Account for the full migration, not just ticket export

A support-platform move can affect historical records, agent workflows, customer context, and connected systems. Salesforce’s CRM migration guidance treats the work as including processes, workflows, permissions, reports, and integrations as well as data. That guidance is adjacent to customer support software, but it illustrates why a data-only plan is incomplete.

  • Data and history: records, fields, tags, attachments, and the quality and continued value of historical information.
  • Configuration: routing, SLAs, macros, automations, permissions, reports, and customizations.
  • Dependencies: integrations, applications, widgets, operational handoffs, and any processes that rely on the current system.
  • People and service continuity: agent and administrator training, testing, cutover coordination, and ownership of post-launch problems.

Zendesk’s guidance for changing solutions likewise calls for reviewing applications and widgets, planning data migration and training, and setting a transition schedule. Treat these as practical planning recommendations, not a guarantee that any one migration will be simple.

Use this migration plan if you decide to move

  1. Inventory the existing setup. List data and fields, tags, macros, routing, SLAs, permissions, reports, integrations, customizations, applications, widgets, and operational dependencies. Ask agents and administrators to identify workarounds that may not appear in system documentation.
  2. Choose what history to carry forward. Decide which records have ongoing service, business, or legal value. Clean or archive material that does not need to move; do not assume every old record must be imported.
  3. Map requirements to the destination. For each must-have, document how the proposed platform will support it. Identify rebuild work and gaps, particularly for automations, routing, reports, and integrations.
  4. Test representative data and workflows. Validate a sample of records and run critical end-to-end cases, including exceptions and handoffs. Involve agents and administrators, collect their feedback, and resolve problems before cutover.
  5. Prepare training and a realistic schedule. Explain what changes for each role and plan time for practice. A phased rollout may reduce the scope of an initial cutover when the operation can support one; assign clear ownership for issues.
  6. Monitor after launch. Track service quality, errors, adoption, and agent feedback, and reserve time and resources to correct problems.

Microsoft Learn’s migration sequence is specifically for moving from Unified Service Desk to Dynamics 365 Customer Service workspace. Its advice on reviewing configuration and dependencies, mapping capabilities, gathering user feedback, using a phased rollout, and monitoring is useful as a planning reference, but its exact steps should not be treated as universal instructions for other products.

Vendor deadlines can set the timing

A product retirement or required change can make evaluation necessary even if agents are otherwise satisfied. Zendesk’s notice says accounts still using its legacy CCs experience would be migrated to the CCs and followers experience on October 28, 2026, and advises affected customers to review scope and prepare agents. Because the deadline is near and the notice is account-specific, check Zendesk’s current notice and the affected-account criteria before planning around it.

Confirm the product or feature affected, whether the account is included, the effective date, and what configuration or training changes are expected. A vendor lifecycle change may require adapting within the existing product rather than replacing the whole support platform.

Make the decision on evidence and total impact

Switch when a persistent, material problem cannot be resolved within an acceptable timeframe and a candidate demonstrably fits the requirements better after transition costs and risks are included. Stay and improve the setup when the main causes are fixable configuration, process, integration, or training issues. If neither case is clear, keep the current system while documenting the unresolved requirements and testing viable alternatives against actual workflows.

Frequently Asked Questions

Does needing AI mean we should switch support software?

No. The relevant question is whether a specific AI use case would improve service or reduce a real operational burden, and whether the current platform can support it. Intercom’s figure about reported AI pressure does not establish that AI alone makes a migration worthwhile.

Should we migrate every historical ticket?

Not necessarily. Decide which history has continuing service, business, or legal value, then clean or archive records that do not need to move.

Can a vendor deadline require a change even if we like our current platform?

Yes. A vendor may retire or replace a feature independently of your satisfaction. Confirm whether the specific account is affected and whether adapting within the platform is sufficient.
