You can use FFmpeg’s concat demuxer to feed a sequence of prerecorded sermons to a YouTube Live encoder, but a concat file alone does not make a reliable 24/7 broadcast. Your files need compatible streams, FFmpeg must send them in real time, and the computer, network, and process must stay available. This guide covers the setup, testing, recovery planning, and archive limits.
What you need before you start
- A YouTube channel with live streaming enabled. First-time activation may take up to 24 hours, according to YouTube’s encoder setup guidance; check the current eligibility requirements and Studio screens for your channel.
- FFmpeg installed on a computer or server that can remain powered on and connected for the intended broadcast.
- A library of sermon video files, plus the rights needed for every video and audio element.
- A stable internet connection with enough upload capacity for the selected stream bitrate and headroom.
This approach is for sending prerecorded videos as a live encoder feed. It is not a camera-based live production setup.
Prepare the sermon files for concatenation
Check compatibility first
The concat demuxer joins files by reading their streams in sequence without re-encoding. It is the simplest option when the files have compatible stream layouts, codecs, and time bases. FFmpeg’s documentation states that “All files must have the same streams (same codecs, same time base, etc.).” Files with different frame sizes, frame rates, audio layouts, or codecs can fail to join cleanly or produce handoff problems. See the FFmpeg concat demuxer documentation and the FFmpeg FAQ.
Do these 3 things before closing this tab:
1Clear out junk files and repair common Windows errors2Scan for outdated or missing drivers - takes under a minute3Repair Windows errors before they cause bigger problemsInspect the files before building a long playlist. If they are not compatible, normalize them to a common profile before using the demuxer. That requires re-encoding, which uses processing resources and can reduce quality. Alternatively, FFmpeg’s concat filter is intended for cases where re-encoding is needed. Stream-copy concatenation avoids a generation loss, but only when the input compatibility requirements are met.

Create a concat list
Put the list in a text file such as sermons.ffconcat. Use the exact first-line marker shown below, then list files in the order you want them to play:
ffconcat version 1.0
file 'sermon-01.mp4'
file 'sermon-02.mp4'
file 'sermon-03.mp4'
The marker must be the first line for FFmpeg to recognize the format automatically. Relative filenames beside the list are the least surprising choice: the concat demuxer’s safe option defaults to 1 and rejects paths or directives it considers unsafe. Avoid disabling that protection for a generated or untrusted list. If a file’s stored duration is inaccurate, timestamp artifacts or gaps can occur; the concat script can override durations when necessary, as documented by FFmpeg.
Create a YouTube Live event and protect its stream key
- In YouTube Studio, enable live streaming if it is not already enabled. Allow for the activation delay YouTube specifies for first-time setup.
- Create or schedule an encoder-based live stream in YouTube Studio, following YouTube’s current encoder setup steps.
- Copy the stream URL and stream key from the event’s stream settings into your encoder configuration. YouTube describes the stream key as functioning like a password; keep it private and do not place it in a public script, post, or shared log. See Manage live stream settings.
- Start the encoder and check the preview in Live Control Room. Confirm the picture, sound, and stream health before making the event public or starting the intended broadcast.
Do not copy a real stream key into a public command example. Pass it through a protected configuration method appropriate to your operating system and restrict access to the machine and files that contain it.

Choose encoder settings that fit the source and connection
YouTube’s current encoder guidance for RTMP/RTMPS lists H.264, H.265/HEVC, and AV1 video; AAC or MP3 audio; constant bitrate (CBR); up to 60 fps; and a recommended keyframe interval of two seconds, not exceeding four. Recommended bitrate varies with codec, resolution, and frame rate. For H.264, YouTube lists these examples:
| Output | YouTube’s recommended H.264 bitrate |
|---|---|
| 720p at 30 fps | 4 Mbps |
| 1080p at 30 fps | 10 Mbps |
| 1080p at 60 fps | 12 Mbps |
These are YouTube ingest recommendations, not a promise of a particular viewing result. Choose an output the source material and encoder can sustain: 720p30 or 1080p30 may suit many sermon recordings, but the right choice depends on the source picture and available upload capacity. Consult YouTube’s encoder settings for the full bitrate guidance. YouTube recommends RTMPS for encrypted transport; use the server URL provided for your event and verify that your encoder supports the selected protocol.
As an alternative, YouTube supports HLS ingest for supported workflows, but its HLS setup guidance notes higher latency than RTMP. For a typical prerecorded sermon channel, RTMPS is the straightforward starting point unless your encoder or workflow specifically calls for HLS.

Run FFmpeg as a live encoder feed
A concat list describes file order; it does not by itself guarantee real-time pacing, reconnection, process restarts, or indefinite operation. The exact invocation depends on your FFmpeg build, files, operating system, event URL, and stream settings. Rather than treating a one-line command as a tested 24/7 appliance, build a configuration for your environment and validate it with the following checks:
Free tools Windows power users keep installed
One-click scans. No signup required.
- Configure the concat demuxer to read your list in order and configure the output as a live stream using the event’s RTMPS ingest URL and private key.
- Set output video and audio codecs, resolution, frame rate, bitrate, and keyframe interval to values supported by your source, encoder, connection, and YouTube’s current guidance.
- Ensure prerecorded input is paced for live transmission rather than sent as fast as the computer can process it. Confirm this behavior with your exact FFmpeg build and sample files.
- Test a short, unlisted or otherwise appropriate event first. Watch the Live Control Room preview and check audio, video, handoffs between files, stream health, and event accessibility.
- Test under the network’s expected load. YouTube recommends about 20% additional upload bandwidth beyond the total streaming bitrate and advises accounting for primary and backup streams. Shared connections can reduce available capacity. See YouTube’s streaming tips and live streaming tips.
These checks matter because FFmpeg’s concat documentation covers how files are read, not whether a particular end-to-end live command will pace correctly or recover from a network or process failure.
Plan for continuous operation and usable archives
Keep the encoder available
A local FFmpeg setup depends on the machine and connection running continuously. Plan for power, network interruptions, process supervision and restart behavior, storage, monitoring or alerts, and a person responsible for responding to faults. These are operational requirements to plan for, not uptime guarantees supplied by FFmpeg or YouTube. A hardware encoder or a software encoder can both be part of an encoder workflow; the practical choice depends on cost, maintenance, and how comfortable your team is supervising the process.

Do not rely on YouTube to archive a 24/7 event
YouTube says streams under 12 hours can be automatically archived, while streams longer than 12 hours may not be captured at all, and recommends keeping a local archive. A single continuous 24/7 event is therefore not a dependable archive for each sermon. Retain the original recordings and publish individual videos separately if you want viewers to find them afterward. Rotating shorter live events may help organize broadcasts, but it does not guarantee an archive in every channel or event situation. See YouTube’s archive guidance.

The channel operator is responsible for having the necessary rights to stream and archive the content. A church’s ownership of a sermon recording does not automatically establish permission for worship songs, backing tracks, images, or guest contributions included in it. YouTube’s livestream terms place responsibility for necessary rights, including music rights, on the content provider. Check the applicable permissions and licenses for your material; this is not jurisdiction-specific legal advice.
