Scale automated testing by expanding coverage around business risk while keeping feedback fast and trustworthy. There is no universal target for the number of tests or the percentage that should be end-to-end: choose the least costly test level that gives enough confidence, then measure runtime, reliability and defect detection as the suite grows.
Start with risks and the confidence you need
Before adding tests, identify the failures that would hurt users or the business most and decide what evidence should be required before a change merges or releases. Build the plan with engineering and product owners, and revisit it when the architecture, workload or release risks change. Microsoft’s testing guidance for Azure workloads likewise frames testing as a risk-led strategy rather than a target test count.
- List critical user journeys and the consequences of each failing.
- Map important service, data and integration boundaries.
- Decide which failures must be caught before merge and which can be checked later in the delivery path.
- Account for test maintenance, environment requirements and the time developers can wait for feedback.
This gives the team a basis for deciding what to automate and where. It also makes it easier to remove a test that duplicates cheaper, equally useful evidence.
Choose the least costly test level that provides confidence
A useful portfolio often has many fast, focused checks and a smaller number of broad checks. The Home Office’s test pyramid guidance recommends many unit tests, fewer integration tests and a limited set of end-to-end checks for critical flows and high-risk areas, while allowing the shape to vary with context. The pyramid is a starting point, not a required ratio.

Do not repeat the same assertion at every level just to make the suite look comprehensive. HMRC’s test automation guidance advises choosing what is appropriate to automate, reducing duplicate coverage, running tests regularly, managing suite size and maintaining tests. A broader check is still justified when it provides evidence a cheaper test cannot.
Adapt the portfolio to the system. The Home Office notes that complex systems, safety-critical software, rapid prototypes, resource constraints, complex integrations and AI can call for deviations from a typical pyramid. Martin Fowler also cautions that higher-level tests can be a good choice when they are fast, reliable and cheap to modify; his discussion includes service-level checks between unit and UI tests (Test Pyramid).
Use published distributions as examples, not quotas
GitLab’s estimated test distribution, dated 2025-02-03 and covering its Community and Enterprise editions, reports 75.66% unit tests, 19.79% integration tests, 4.31% white-box system/feature tests and 0.24% black-box end-to-end/QA tests (GitLab testing levels). Those figures describe GitLab’s estimate; they are neither an industry average nor a recommended target for another team.

Put the checks on the delivery path
Run useful checks regularly, preferably on each change where practical, so a failure can be connected to the change that introduced it. Stage the pipeline so quick, low-dependency tests provide early feedback and broader or more expensive checks run later according to risk. A team might run focused unit and contract checks first, then integration checks, followed by a targeted end-to-end suite for critical journeys.
That sequence is an operating choice, not a universal pipeline recipe. Avoid leaving important automated checks so late or infrequent that failures arrive after their context has been lost. HMRC’s guidance covers regular execution and managing test pack size; Azure DevOps documents pipeline runs and test-result reporting in its automated testing overview.
Speed up a slow suite before adding workers
Measure where time is going before increasing parallelism. A longer wall-clock run can come from slow tests, expensive setup or teardown, environment contention, or uneven distribution of work. Addressing the actual bottleneck is more effective than adding workers to a suite whose tests are blocked by shared resources.

- Record total pipeline duration and, where available, durations by test or test group.
- Investigate the slowest checks and repeated setup, teardown or environment waits.
- Check whether tests share mutable data, depend on execution order, or leave state behind.
- Parallelize independent work and compare both wall-clock time and resource cost.
- Review the new failure patterns: parallel execution can expose defects in isolation or cleanup.
pytest’s documentation identifies uncontrolled state, order dependencies, uncleaned data and global state as possible causes of flaky behavior, including in parallel suites (Flaky tests). Establish independence and cleanup before treating parallel workers as a speed fix.
CI platforms document ways to distribute or balance test work. Azure DevOps describes execution across multiple agents. CircleCI documents dynamic test splitting from a shared queue and impact-analysis features in its automated testing guide. These are capabilities described by the vendors, not independent performance comparisons; confirm how they behave with your languages, runners, repository and service plan.

Treat a flaky test as a defect in the test system until it is understood. A check that fails intermittently makes real regressions harder to distinguish from noise, and repeated retries can teach developers to disregard failures.

- Inspect timing assumptions, external dependencies and environment stability.
- Check for order dependence, shared state, uncleaned data and unsafe concurrency.
- Assign an owner to investigate recurring failures and track the unreliable-test rate.
- Use retries as a temporary mitigation, not a substitute for finding the cause.
pytest describes retries as mitigation and warns that permanently allowing failures through xfail is risky. The cited guidance does not establish a universal acceptable flake-rate threshold, so set and review a team-specific goal rather than presenting one as an industry standard.
Use impacted-test selection with safeguards
Running only tests believed to be affected by a change can shorten feedback, but its usefulness depends on the quality of the dependency or coverage data used to select them. Azure DevOps documents Test Impact Analysis; CircleCI describes impact analysis based on coverage data. Both are vendor-documented capabilities, not guarantees that selection will include every relevant test.
Check selection behavior against your own languages, test runners, repository layout and service plan. Retain broader runs where they provide needed confidence, and pay attention to selection gaps as well as time saved. Compare the faster feedback with the risk of missing an affected test and the quality of the data behind the selection.

Measure speed and trust, not just test count
Counts can show that the suite is growing, but they do not show whether it helps developers ship safely. The Home Office lists execution time, percentage of unreliable tests, defect density, defect leakage across levels and automation coverage as useful measures. Azure DevOps documents pass/fail trends, failure-pattern analysis, code coverage and flaky-test management.
- Feedback speed: total execution time and how long useful results take to reach a developer.
- Reliability: the share of tests that fail unreliably and recurring failure patterns.
- Detection: defects found and where they escape from one level of testing to another.
- Coverage context: automation and code coverage interpreted alongside the behavior the tests assert.
Code coverage indicates which code paths ran; by itself, it does not show that assertions adequately protect the behavior. Review speed alongside reliability and defect-detection evidence. When a change reduces feedback time without sacrificing required confidence, revisit where the checks belong.
Capture browser output when visual evidence is useful
For interface changes, a screenshot can be useful as a test artifact or input to a visual-review workflow. It is not, by itself, a pass/fail comparison: the assertion or review process still has to determine whether the captured output is acceptable. One way to produce a screenshot is to automate a browser in your existing test setup; another is to call a screenshot API for a page and retain the returned image.
