To find why a SQL Server query is slow, capture an actual execution plan for a representative run, trace how the query accesses and processes data, and compare estimated rows with actual runtime evidence. Then test a focused change against duration, CPU, and I/O under comparable conditions. A plan is the optimizer’s chosen strategy—not proof that any one operator or proposed fix is the bottleneck. For recurring queries and regressions, use Query Store to compare plan and runtime history.

What an execution plan tells you

An execution plan describes the data-access and processing strategy SQL Server selected to run a query. The Query Optimizer considers the query, database schema and index definitions, and database statistics; it balances compilation time against plan quality. As Microsoft Learn puts it, “The input to the Query Optimizer consists of the query, the database schema (table and index definitions), and the database statistics.” Microsoft Learn: Execution Plan Overview.

That makes a plan a record of a choice made in a particular compilation context, not a timeless verdict on the query. Data distribution, statistics, parameters, schema, and workload conditions can affect what you see and how well the choice performs.

Choose the right plan view

How to read a SQL Server execution plan

Start with the query and its data path

Orient yourself at the statement and follow the operations that produce its result. Identify the tables and indexes accessed, how rows move through joins, and where filtering, sorting, and aggregation occur. Use operator names and their properties or tooltips to understand the logical and physical work; Microsoft’s Execution Plan Overview describes how plans represent the optimizer’s choices.

Do not assume a scan is wrong. When a query needs all rows from a table, scanning can be more appropriate than using an index. Judge the access method by the rows and work involved, and by the query’s actual runtime behavior.

Compare estimated and actual rows

In an actual plan, compare the optimizer’s estimated row counts with the rows observed at runtime. A substantial difference is a clue that the optimizer’s model may not match the execution’s data distribution or context. Inspect the relevant statistics, predicates, parameters, and schema before deciding on a remedy. Estimates are diagnostic evidence, not a standalone prescription to add an index or rewrite the query.

Look for work that matches the symptom

Use the plan to form hypotheses about repeated or high-volume work: more rows read than needed, costly join or sort work, lookup patterns, spills or other warnings, and row estimates that diverge from actuals. Relate each candidate to the user-visible symptom and confirm it using runtime measures. A graphical estimated-cost percentage is not a measurement of elapsed time, CPU, or I/O for the execution.

Capture a representative plan safely

  1. Establish the symptom. Identify the query, when it is slow, and what “slow” means for the user or workload. Note the execution context and avoid changing indexes or adding hints before you have a reproducible case. Query Store can help identify high-duration or high-I/O queries, along with execution counts and runtime patterns; see Tune performance with the Query Store.
  2. Decide whether execution is safe. Capturing an actual plan runs the query. Do not execute a statement in a target environment merely to obtain a plan if its effects or load would be unsafe. Use an estimated plan or an appropriate test environment instead.
  3. In SSMS, enable Include Actual Execution Plan, then execute the query. Inspect the Execution Plan tab after completion. Actual-plan capture requires permission to execute the statements and SHOWPLAN permission on referenced databases. Microsoft documents the process and requirements in Display an Actual Execution Plan.
  4. For a plan returned as XML, consider SET STATISTICS XML. Microsoft documents this option for retrieving plan information after execution in Display and save Execution Plans. It still executes the query, so apply the same safety judgment.
  5. Record runtime evidence. Compare duration, CPU, reads or other I/O measures, row counts, warnings, and workload impact. Change one plausible cause at a time where practical, then measure again with comparable inputs and workload conditions.

Use Query Store to find a plan regression

A single captured plan shows one execution context. Query Store retains multiple plans and runtime statistics over time, making it useful when a query becomes slower after a plan change or when performance varies across intervals. Compare plan IDs and runtime intervals around the onset of the regression; check whether duration or I/O changed with the plan, or whether the broader workload changed instead.

Query Store supports identifying regressions and forcing a selected plan, but forcing is a mitigation to evaluate, not a substitute for understanding the change. The optimizer may be unable to force a plan and then falls back to normal optimization. Assess a forced plan against representative executions and workload conditions. Query Store applies to SQL Server 2016 and later, as well as other Microsoft data platforms; support, defaults, and configuration vary by product and version. Check the documentation for your environment before relying on a particular configuration. Query Store preserves history that the procedure cache generally does not: the cache may contain only the current cached plan, and plans can be evicted.

Use live statistics selectively

Live query statistics can show operator progress, rows produced, and elapsed time while a query is still running. This can help with long-running queries, timeouts, or work that appears not to finish. Profiling infrastructure can add significant overhead in some versions or configurations, and permissions differ across products and tiers. Confirm the requirements for your environment and use live statistics selectively in production; Microsoft documents the details in Live Query Statistics and Query Profiling Infrastructure.

Turn plan observations into a tuning decision

  • State a testable hypothesis. For example, a row-estimate mismatch may warrant checking statistics or parameter-sensitive behavior; excessive rows read may warrant investigating filtering or access choices.
  • Change one thing at a time. Keep a record of the query, parameters or inputs, plan, and change so you can tell what affected the result.
  • Compare like with like. Measure duration, CPU, reads/I/O, row counts, warnings, and workload impact before and after under comparable inputs and conditions.
  • Check the workload, not just one run. A change that helps one execution may affect other queries or data patterns. Use Query Store’s intervals and plan history when the issue recurs or appears to be a regression.
  • Keep or roll back based on evidence. A more appealing-looking plan is not itself an improvement; retain a change only when measured behavior supports it.
