The safest way to migrate help-desk data is to decide what must remain usable, map source records and fields to the destination, test a representative sample, reconcile the results, and control the final cutover. An export is not necessarily a complete backup, and an importer may change or omit data. Confirm how both platforms handle identities, ticket history, attachments, timestamps, permissions, and notifications before moving production records.
Choose a migration approach that fits the data and the team
There is no universal best route: the right choice depends on which records must move, how faithfully ticket histories need to be recreated, the volume involved, and whether your team can transform and validate data. Native tools can reduce custom work; APIs offer more control. Neither guarantees that every field or relationship transfers.

These are choices, not a universal ranking. Compare them against the required records and fields, history fidelity, attachments, volume, technical effort, notification behavior, validation evidence, cost, and data-retention obligations.
Plan the migration before exporting anything
Decide what “success” means
Write down why the data is moving and what staff must be able to do with it afterward. Separate active tickets that need operational continuity from older records kept mainly for compliance, reporting, or reference. Decide whether historical records need to be usable as complete message-by-message conversations or whether a simpler historical representation is sufficient.

That fidelity choice can affect implementation effort. In its historical-migration guidance, Intercom says recreating messages individually may increase API calls by 10–100 times in the described context. Treat that as an Intercom-specific estimate, not a general migration multiplier. Establish retention and access requirements with the appropriate owners before choosing what to move or retain.
Inventory the source and destination
Record the approximate volume and age of the data, and identify the destination behavior required for each type. Include:
- Customers, users, leads, companies, and organizations, including how records relate to one another.
- Open and closed tickets, ticket types and statuses, comments, private notes, timestamps, authors, and attachments.
- Custom fields, tags, and any values whose permitted choices differ between systems.
- Deleted, inactive, suspended, or otherwise unusual user records, plus tickets that lack a usable customer identifier.
- Separate configuration that staff depend on: views, macros, groups, triggers, automations, SLAs, schedules, and ticket forms.
Do not assume that configuration moves with tickets. Zendesk’s account-migration guidance identifies separate endpoints for many configuration objects. Treat the configuration inventory as its own workstream.
Check access and export coverage
Confirm the source account can export the required records and that the person performing the export has the necessary permissions. Check the exact format and fields before building a transformation around it. Zendesk documents JSON, CSV, and XML account exports for tickets, users, or organizations, but export tools must be enabled and are unavailable on Team plans; Zendesk says REST API exports are available across its plans. The vendor says an export can take from minutes to a day or more, depending on account activity and date range.

Formats are not interchangeable. Zendesk’s XML export omits specified custom organization, user, and ticket fields and ticket metadata. Full XML and user XML exports are unavailable for accounts above 200,000 tickets, according to Zendesk’s export documentation accessed October 4, 2026. Check the current account entitlement and the fields in the actual output rather than treating an export file as complete by default.
Build a field and relationship map
Create the mapping before importing. For every source field or relationship, specify the destination field, any transformation or default, how null or invalid values will be handled, and how you will verify the result. A useful working table looks like this:

Identifiers deserve special care. Zendesk says IDs from one account cannot simply be copied into another account during an account migration; destination records need newly assigned IDs and relationships must be recreated. For Intercom, the documented approach requires imported conversations and tickets to be associated with a user or lead, with a user ID or email address as a minimum identifier.
Choose the destination representation deliberately. Intercom advises using Conversations for customer-facing email or chat support interactions and Tickets for structured, trackable requests such as bugs or back-office work. Keeping the number of record structures manageable also makes scripting and validation easier.

Run the transfer in controlled stages
- Document the migration scope. List record types, date range, volume, required fields, history depth, and configuration that will be recreated separately. Identify what will not move and why.
- Inspect a source export or API sample. Confirm it actually contains the fields and relationships you intend to map. Resolve permission or export-format gaps before transforming the full dataset.
- Prepare the destination. Create required custom fields and allowed values, destination organizations or equivalent structures, and any needed record types. For Freshdesk customer and company CSV imports, its support guidance says custom fields must exist first and dropdown values must match the configured choices.
- Transform records and log exceptions. Apply the documented mapping for identities, statuses, fields, dates, visibility, and relationships. Keep a record of skipped or changed values so they can be reconciled rather than silently discarded.
- Run a representative pilot. Include different ticket states, customers, custom fields, public replies, private notes, and attachments. Use an isolated or otherwise controlled test path where available, and test notification behavior before a production import.
- Review import output and correct failures. Examine error messages, failed rows, and import history. Freshdesk says its customer/company CSV import reports failed rows and reasons by email; Intercom’s Zendesk migration provides import history and error messages.
- Reconcile the pilot, then run the production transfer. Compare source and destination counts and inspect representative records and relationships before authorizing the full run.
Validate before cutover
A completed import is not proof that the migration is complete. Reconcile at the record level where practical and investigate material differences. At minimum, check:
- Counts of customers or users, companies or organizations, and tickets or conversations within the agreed scope.
- Whether representative tickets have the right customer, status, field values, author, comment order, visibility, and timestamps.
- Whether attachments and inline images are present and open correctly.
- Whether custom fields and tags are represented as mapped, and which source values were skipped or transformed.
- Whether destination email or messaging settings could send customer-facing notifications during or after import.
- Whether open tickets, routing, automations, and agent workflows behave as intended in the destination.
Define acceptable differences before the production run and assign someone to approve the reconciliation. Keep the source system or an independent archive available until the business owner accepts the result and retention requirements are met.
Plan the cutover and customer communications
Choose either a clear source freeze or a final incremental-sync plan. Make the schedule explicit to agents: when to stop updating the old system, when to start working in the new one, and how to handle tickets that arrive or change during the transition. If the destination import reads a snapshot at its start time, later source changes may not appear in that run. Intercom specifically says Zendesk changes made after its import begins are not included in that run; its documentation allows another import subject to documented overwrite behavior.
Test notification behavior with the destination’s actual workspace settings. Intercom says email notifications are suspended automatically during its Zendesk migration, but cautions that some ticket emails may still be sent and recommends disabling Ticket Updates across the workspace to avoid this. Its guidance also describes temporary subject and history behavior for imported tickets until the channel is set to email. These are Intercom-specific behaviors; review current settings and test before a production import rather than assuming other systems behave the same way.

Platform-specific examples and limits
Moving data into Zendesk
Zendesk directs migrations from other systems to its APIs and import resources. Its guidance says imported tickets do not include First reply time or First resolution time metrics and do not run triggers. The Ticket Import API supports ticket data and comments, including timestamps and private comments in its documented examples. Zendesk’s developer documentation accessed October 4, 2026, says to consider a particular import option for historical datasets of 750,000 or more tickets when avoiding impact on active-ticket performance. That is Zendesk-specific guidance, not a general volume threshold for other platforms.
Using Intercom’s Zendesk importer
Intercom describes its direct Zendesk importer for users, companies, or tickets and their attributes and ticket attachments. The documented tool is for migrations of fewer than 150,000 tickets, and the workspace feature may not be available to every account. Its stated constraints include importing all tickets rather than a selected subset and not importing ticket tags.
In that flow, deleted, inactive, and suspended Zendesk users are not migrated; comments or tickets from those users map to the selected default user. The documented limit is up to 10 attachments and 10 inline images per ticket. Intercom also documents mapping Zendesk statuses to Intercom states. Check current workspace eligibility and behavior before relying on this route.
Importing Freshdesk customers and companies from CSV
Freshdesk’s support guidance covers customer and company information, not ticket-history migration. It says imported date fields must use YYYY-MM-DD, dropdown values must match the configured choices, and custom fields must already exist in Freshdesk. The article describes exports that can include selected customer fields, including custom fields, and a separate company export path. Do not treat these customer/company CSV instructions as evidence that ticket histories transfer the same way.

How to choose the right level of help
Handle the migration internally when the record scope is clear, the available export or importer covers the required fields, and the team can test transformations and reconcile results. Consider a vendor’s professional services or an experienced migration partner when volume, complex relationships, historical fidelity, or limited API capacity make an internal project difficult. Zendesk documents self-service API migration, partner services, and paid professional services for its own account-migration context; those offerings do not establish what another vendor or partner will cover. Define ownership for scope, data access, transformation, validation, cutover, and retention before work begins.
Frequently Asked Questions
Will ticket IDs stay the same after a migration?
Do not assume so. Zendesk says IDs cannot simply be copied into a different Zendesk account during an account migration; destination records receive new IDs. If staff or integrations rely on old IDs, preserve a source-to-destination ID crosswalk as part of the migration plan.
Will migrated tickets preserve reporting metrics?
Not necessarily. Zendesk says imported tickets do not include First reply time or First resolution time metrics, and its account-migration guidance says reporting data is not technically migrated between accounts. Decide separately whether historical reporting must be retained outside the destination ticket records.
Can we migrate only selected tickets with Intercom’s direct Zendesk import?
Intercom’s documented importer requires all tickets to be imported rather than a selected subset. If selective history is essential, this importer may not meet that requirement; the appropriate alternative depends on the source and destination methods available to your team.
Should the old help desk be shut down as soon as the import finishes?
No. Keep it or an independent archive available until reconciliation is approved and applicable retention requirements are satisfied. An import completion message alone does not establish that all required history, relationships, or records are present.
