To find out whether AI training improved your work, measure a real task before training, assess the same skill afterward, then check whether learners still use it on the job. Track work outcomes that matter, such as quality or rework, and avoid treating a higher score, course satisfaction, or increased AI use as proof that work improved.

Start by defining what “better work” means

Choose the specific task the training is meant to improve and describe the behavior that would show competence. For example, if the course teaches AI-assisted drafting, an observable objective might be producing a useful first draft and checking it for errors. That is an example, not a universal measure: choose criteria that fit the role and the course.

Keep the objective bounded to a task and its working context rather than using a broad label such as “AI literacy.” OECD’s assessment work emphasizes relevant tasks and notes that tests designed for people may not capture all AI capabilities: AI and the Future of Skills, Volume 2: Methods for Evaluating AI Capabilities.

Measure the change in skill

Record a baseline before the course

Give learners a representative task or demonstration before training. Score it against a consistent rubric that reflects the objective. Include quality and appropriate checking where those matter; speed alone can reward work that is fast but inaccurate.

Repeat a comparable assessment afterward

After training, use a comparable task and the same scoring criteria. A post-course score shows the level reached, but on its own it does not show improvement: the learner may already have had the skill. The CDC recommends assessment before and after training to evaluate change, and notes that a demonstration can assess skill as well as knowledge. Use tests for what they can show

A quiz can check knowledge, and an observed demonstration can show whether someone can perform a skill under assessment conditions. Neither alone establishes that the person will apply the skill in normal work. OECD describes several approaches to assessing AI capabilities, including expert judgments on human education tests, expert evaluations of occupational tasks, and direct evaluations of AI systems. These approaches answer different questions; tests built for humans may not capture all AI capabilities.

Check whether learning transfers to work

Follow up after learners have had a fair opportunity to use the skill. CDC identifies delayed follow-up as the best way to assess transfer—the application of learning in the workplace—and says the timing depends on the topic, available resources, and opportunity to apply the skill.

Choose evidence that fits the task. You might review work samples, process records, learner reflections, or supervisor observations. Where possible, combine sources: self-report can explain how a person uses a skill, while work evidence can show what happened in practice.

An end-of-course rating tells you whether learners liked the experience, not whether their work improved. Likewise, an immediate quiz can indicate learning at that point, but it cannot establish durable on-the-job use. CDC recommends assessing both learning and transfer when possible.

Track outcomes that matter to the work

Once the task and skill are clear, choose one or more consequential outcomes connected to that work. Depending on the role, these might include quality, rework, time, or service outcomes—but only if they can be measured reliably and are genuinely relevant. These are possible applications, not universal metrics prescribed for every AI course.

Consider whether AI use complements and empowers workers and affects job quality, not only whether output volume rises. OECD’s workplace framework offers a broader lens for considering AI’s relationship to work: Defining and classifying AI in the workplace. More AI use is not automatically better work.

Interpret the results without overstating cause

A before-and-after improvement is an observed change, not proof that training caused it. Workload, tools, processes, task mix, or management may also have changed. If feasible, compare results with a group that has not yet received the training, or use a phased rollout. If that is not practical, document the conditions and alternative explanations, and describe the result as an association rather than a causal effect.

NIST’s AI Risk Management Framework Measure guidance highlights three useful questions: does the indicator measure the intended construct (construct validity); could other factors explain the apparent relationship (internal validity); and do the findings apply beyond the tested conditions (external validity)? Report what was assessed, when and where it was assessed, who or what was included, and the limits of the evaluation. NIST’s ARIA Evaluation Planning Manual, published September 18, 2026, describes holistic evaluations of AI applications combining model testing, red teaming, and user testing. It addresses AI-system evaluation; it is not a specific protocol for proving that a training course improved worker performance. See NIST’s ARIA Evaluation Planning Manual.

A practical measurement plan

  1. Choose the target task. Write down the work activity, the skill the course teaches, and observable criteria for doing it well.
  2. Assess before training. Use a representative task or demonstration and score it consistently, including quality checks where relevant.
  3. Assess after training. Repeat a comparable task using the same rubric so you can compare performance rather than relying on a post-course score alone.
  4. Follow up on the job. Allow time for real use, then gather suitable evidence of application and retention.
  5. Review work outcomes. Track only outcomes tied to the task and measured reliably; consider effects on job quality as well as output.
  6. State the limits. Note other changes that may explain results and avoid claiming causation unless the evaluation design supports it.
