Measure customer service performance with a balanced scorecard—not one headline number. Combine customer feedback, resolution outcomes, response and handling times, workload, and longer-term business outcomes. Define each metric consistently, break results down by channel and issue, and pair speed or cost measures with quality checks so efficiency does not come at the expense of a complete resolution.

Which customer service metrics should you measure?

Choose metrics according to the decision you need to make. Customer satisfaction, effort, and recommendation measure different perceptions; resolution and timing measures describe what happened operationally; retention and churn are broader outcomes influenced by more than service. These indicators complement one another rather than forming interchangeable versions of a single score.

Metric What it tells you Key interpretation point
Customer satisfaction score (CSAT) How satisfied a respondent says they were with a particular interaction or service episode. Report the question, scale, response rate, and calculation rule. A score represents respondents and their answers, not an objective count of every customer’s experience. Salesforce’s customer service metrics overview discusses the measure.
Customer effort score (CES) How easy or difficult a customer found it to complete a support interaction or goal. Useful for locating friction, such as transfers, repeated explanations, or unnecessary steps. The question wording and scale matter; CES implementations use different scales. Salesforce’s CES explanation gives the example, “The company made it easy for me to handle my issue.”
Net Promoter Score (NPS) A respondent’s likelihood of recommending the company, commonly used as an advocacy or loyalty signal. It asks a broader recommendation question than interaction-level satisfaction or effort. Use it when advocacy is relevant, not as a substitute for feedback on a particular support experience. First-contact resolution (FCR) The share of qualifying issues resolved in the first interaction without follow-up. Define the qualifying cases, what counts as one interaction, how issue identity is matched, and the follow-up window. Check the result alongside quality and reopen rates. Salesforce’s overview describes the measure.
First response or first reply time Elapsed time from an incoming request to the first qualifying agent response. State whether automated acknowledgments count and whether elapsed time uses calendar hours or business hours. Zendesk distinguishes an agent’s human reply from an automated response in its explanation of time-based metrics.
Resolution time Elapsed time from a request’s opening to its resolution or closure, as defined by the workflow. Specify start and end events and how pending, on-hold, transferred, and reopened periods are handled. Zendesk documents a time measure that excludes pending or on-hold time, illustrating why the definition should accompany the reported number. Zendesk’s time-based metrics documentation.
Average handle time (AHT) Average agent time spent handling an interaction; included components depend on the channel and system. Useful for capacity and process diagnosis, but a lower number is not automatically better. Pair it with resolution, quality review, customer feedback, and repeat-contact measures. Ticket or case volume and backlog Incoming demand and unresolved work awaiting handling. Segment by issue, channel, and period to distinguish changing demand from changing performance and to support staffing decisions. Salesforce’s service metrics overview.
Cost per resolution Average service cost attributed to resolving an issue. State which labor, platform, vendor, and overhead costs are included. Consider it with customer outcomes and repeat contacts rather than in isolation. Salesforce’s overview.
Retention and churn Whether customers continue or stop using or buying from the business over a defined period. These are downstream business outcomes affected by multiple factors. A change alone does not establish that service caused it. Salesforce’s overview.

How do the main customer feedback scores differ?

CSAT measures stated satisfaction

CSAT is most useful when tied to a defined interaction or service episode and asked close to that event. The result describes how survey respondents answered a particular question on a particular scale. It can change with wording, timing, and who responds, so keep those details with the score.

CES measures friction

CES focuses on how easy it was for someone to achieve a specific support goal. It can help direct attention to repeated explanations, handoffs, and avoidable steps that make an otherwise successful resolution difficult.

NPS measures recommendation intent

NPS asks about willingness to recommend and is broader than feedback about one interaction. Use it as an advocacy signal when that is the question you need answered; it does not tell you by itself whether an individual support case was resolved well.

Do not combine CSAT, CES, and NPS into an undifferentiated service score. Their questions measure different things, and results are not safely comparable unless wording and methodology match. How to calculate and report operational metrics

First-contact resolution

A practical formula is FCR = (qualifying cases resolved on the first qualifying contact ÷ all qualifying resolved cases) × 100. This is a formula framework, not a universal industry definition: the organization must decide which cases qualify, what constitutes a contact, how contacts are matched to the same issue, and whether resolution must be customer-confirmed. Document the choices before comparing periods or teams. Salesforce’s overview establishes the first-contact resolution concept but not one universal denominator.

First response and resolution time

For first response time, record the event that starts the clock, the event that stops it, the applicable time zone and business-hours calendar, and whether an automated acknowledgment counts. For resolution time, document when a case is considered resolved or closed and whether pending, on-hold, transfer, and reopen periods are included. A service platform’s label alone is not a sufficient definition: tools can treat pauses differently. Zendesk’s documentation provides examples of those distinctions.

When reporting averages, state the period and the population. A small number of unusually long cases can pull an average upward; consider reporting the median and a percentile as additional context. These are reporting controls to make a local measure more interpretable, not a mandated universal protocol.

Survey results

Publish survey wording, scale, timing, response rate, and the calculation rule alongside CSAT, CES, or NPS. Different question wording or scales can produce scores that should not be compared as though they were collected the same way. A practical method for measuring customer service

  1. Start with the decision. Decide whether the team needs to improve interaction satisfaction, reduce customer effort, resolve more issues in one contact, meet a response commitment, manage demand, or improve retention. Choose a small group of metrics that can inform that decision rather than tracking every available number. Salesforce’s service metrics overview describes measures across service quality, operations, and performance.
  2. Write a metric dictionary. For each KPI, record its purpose, formula, included channels and case types, time window, exclusions, source system, owner, and reporting frequency. Fix the definition before making comparisons between agents, teams, or periods.
  3. Establish a baseline and segment results. Choose a representative period and, where the data supports it, break results down by channel, issue complexity, product, and customer cohort. An overall average can conceal an overloaded queue or a particular issue type with a poor experience.
  4. Pair leading indicators with outcomes. Review first response time and handle time alongside resolution, repeat contacts, customer feedback, and quality review. Operational timing can show where work slows down; outcome and feedback measures help reveal whether changes actually improved the service experience.
  5. Set targets for your context. Use a contractual or published service commitment where one applies. Set other internal targets based on your baseline, customer expectations, capacity, and issue mix. There is no supported universal target that applies to every industry and channel.
  6. Diagnose, act, and remeasure. Look at trends, outliers, reopened cases, repeat contacts, and complaints; investigate causes; test a process or operational change; and review the same measures afterward. Complaint analysis can be part of an ongoing improvement cycle, not merely a way to count dissatisfaction.

How to interpret results without misleading yourself

  • Keep speed distinct from resolution. First response time measures the wait for an initial qualifying reply; resolution time concerns how long it takes to resolve or close a request; FCR concerns whether an issue was resolved in the first contact. None substitutes for the others.
  • Use quality guardrails for efficiency measures. AHT, response time, and cost per resolution can help diagnose operations, but optimizing them alone can reward rushed or incomplete support. Read them beside quality checks, customer feedback, reopen rates, and repeat contacts.
  • Compare like with like. Before comparing results, align case populations, channels, business-hours rules, survey wording and scale, denominators, and treatment of pauses. A difference in definitions can look like a change in performance.
  • Trace broad outcomes carefully. Retention and churn may move alongside service changes, but other factors also affect them. Do not attribute a change to support without analysis that supports the connection.
  • Use complaint patterns to find causes. Repeated complaint themes can identify process issues that a high-level KPI misses. ISO 10002:2018 frames complaint handling as a process to plan, design, develop, operate, maintain, and improve, rather than simply a count of complaints. ISO’s ISO 10002:2018 page says the guidance applies to organizations of any type or size and that the edition was reviewed and confirmed in 2023.

When ISO 10002 can help

ISO 10002:2018 is a reference for organizing complaint handling; it is not a complete customer-service KPI framework. ISO describes it as guidance for the complaints-handling process related to products and services, including planning, design, development, operation, maintenance, and improvement. Its catalogue says the standard applies to organizations of any type or size and that the current edition was reviewed and confirmed in 2023. What is the best KPI for customer service?

There is no single KPI that captures service performance. Choose a balanced set tied to the decision at hand: customer feedback, resolution outcomes, operational timing or workload, and—where useful—broader business outcomes.

What is the difference between first response time and resolution time?

Is a high FCR always good?
