To live chat well, make it clear when a person is available, route each conversation to an agent who can help, respond promptly with a useful next step, and keep the customer informed until the issue is resolved or handed off. Then review reply and wait-time measures alongside missed chats and customer feedback; speed alone does not show whether customers received good help.
1. Set the service boundaries before opening chat
Decide what chat can handle
Choose which questions agents can resolve in chat and which need another team, a longer investigation, or a different channel. Decide what information agents may request, and avoid asking customers to share sensitive details in a chat unless your process and tools are designed to handle them safely.
Publish availability and the fallback route
State the hours when customers can reach a person. Outside those hours, tell them what will happen next and offer a practical alternative, such as leaving a message or using a support form. Do not present a chatbot or an unattended chat window as live human support. Live chat creates an expectation of near-real-time conversation; Zendesk’s live-chat guidance notes that customers expect an immediate or near-immediate response.
Set an internal service target
Agree on a first-reply expectation and, where useful, targets for later replies and resolution. Make sure the target describes a customer-visible event, not merely an internal queue change. Zendesk defines a service level agreement (SLA) as a policy specifying and measuring the reply and resolution times chat agents deliver. Its live-chat reply-time SLA feature is off by default; when enabled, its calculations include replies in the live-chat conversation and later public replies on the resulting ticket. Read the Zendesk SLA documentation before using its figures to evaluate a team, since calculation rules are product-specific.

2. Staff and route the queue
Match incoming chats to available skills
Assign chats to agents who are both available and equipped to handle the issue. Use business-hours settings, routing rules, and assignment controls to keep customers from landing in an unattended queue. Depending on the platform and workflow, controls such as auto-accept or hybrid assignment can help manage distribution; they are options, not requirements for every team. Zendesk’s first-reply guidance discusses operational levers including routing, business hours, auto-accept, and macros.
Set concurrent-chat capacity from evidence
Do not treat the number of simultaneous conversations as a productivity quota. Zendesk’s live-chat skills article, last updated July 12, 2025, reports a benchmark-survey reference of 2–3 concurrent chats per agent. That is a vendor-reported reference, not a universal capacity standard. A billing question, a troubleshooting session, and a simple order-status request can demand very different amounts of attention. Adjust capacity using your own queue waits, issue complexity, resolution quality, and agent feedback.
Watch the queue, not just individual agents
Check for chats waiting beyond your intended response window, uneven assignments, and times when demand exceeds staffed coverage. If waits rise, take a concrete action: move an appropriately skilled agent into the queue, temporarily narrow the issues handled in chat, or show customers a realistic wait or alternate contact route. A silent queue creates a worse expectation than a clear delay.

3. Run each conversation with clear ownership
Make the first reply useful
- Acknowledge the question. Reflect the key detail so the customer can see you understood the issue.
- Ask only for what you need. Avoid making the customer repeat information already visible in the conversation or account context.
- Give a next step. If you can answer immediately, answer. If you need to investigate, say what you are checking and when you will update the customer.
- Keep the commitment. If the investigation takes longer than expected, send an update before the customer has to ask again.
A fast but irrelevant reply is not good service. Zendesk recommends first-reply macros as one way to reduce typing time, but agents should adapt approved text to the customer’s actual question rather than paste a generic response unchanged.
Use macros as a starting point
Prepare short, approved templates for common openings, routine instructions, and requests for information. Keep them accurate and easy to personalize. A macro should remove repetitive typing, not replace reading the conversation or making a judgment about what the customer needs.
Escalate without losing the thread
Define which issues require a transfer, specialist, or follow-up outside chat. When handing a conversation over, carry forward the customer’s question, the steps already tried, relevant details, and the next action. Tell the customer who is taking over or what will happen next, and give a follow-up time or channel when possible. Zendesk’s live-chat guidance specifically advises telling customers when another agent’s input is needed; the exact escalation rules depend on the support operation.

4. Measure the experience, not just speed
Metric names can sound similar while referring to different events. Zendesk’s live-chat reporting documentation defines these measures as follows:

Review measures together
Look at first and later replies alongside longest reply, wait, no-reply, missed or dropped chats, and customer feedback. Averages can conceal the customers who waited longest or left without help. Where your reporting supports it, break results down by time of day, issue type, and queue so that a staffing gap or a difficult category does not disappear inside an overall number.
Interpret benchmarks in context
Zendesk’s May 20, 2015 press release reported benchmark averages of 62 chat conversations per month, a 1 minute 36 second average first response time, and 92% customer satisfaction across geographies and industries. These are historical vendor-reported results, not current targets or a prediction of what another team should achieve. The available figures do not establish a single current, industry-wide response-time standard.

5. Choose chat software around the workflow
For a support team, the useful comparison is not just whether a product has a chat box. Compare how the system handles the queue and what managers can actually measure. The available product-specific evidence here describes Zendesk; feature availability and configuration may differ across vendors and plans.
- Availability and routing: Check whether the system supports business hours, routing or assignment controls, and a visible path for customers when agents are unavailable.
- Agent workflow: Check for tools such as macros and assignment options that fit the way your team distributes and hands off conversations.
- Reporting definitions: Confirm how the platform defines first reply, subsequent or average replies, longest reply, wait, and unanswered chats. Do not assume two vendors calculate similarly named metrics the same way.
- SLA behavior: Establish whether reply-time SLA tracking exists, whether it must be enabled, which events it counts, and whether public replies on a follow-up ticket affect the measure.
- Plan and configuration: Confirm the relevant feature and plan requirements with the vendor. Zendesk’s documented behavior is an example of that product, not evidence that every chat platform works the same way.
6. A practical launch checklist
- Write down staffed hours, supported issue types, safe information-handling rules, and the after-hours alternative.
- Choose a customer-visible first-reply expectation and check how the software measures it.
- Configure the queue so new chats reach available agents with appropriate skills.
- Set an initial simultaneous-chat limit, then review quality, waits, and agent feedback before changing it.
- Prepare a small set of accurate, editable macros for routine exchanges.
- Document the transfer process, required context, and how the customer is told about a handoff.
- Review reply and wait metrics with missed chats and feedback; investigate outliers rather than relying on averages alone.
A reliable live-chat operation makes its availability honest, gives customers a useful response rather than a placeholder, and makes ownership clear when an answer takes more than one exchange or agent.
Frequently Asked Questions
Does a quick first reply mean the issue is resolved?
No. A first reply measures the initial response, not whether the customer’s problem was solved. Treat it as one service measure and review it alongside the conversation’s later replies and resolution outcome.

Can a live chat continue as a support ticket?
It can in Zendesk’s documented workflow: when its live-chat reply-time SLA is enabled, later public replies on the resulting ticket are included in the calculation. Other platforms may define the handoff and SLA differently.
Why can a team’s average reply time look good while customers still complain about waiting?
An average can hide a smaller number of very long pauses, unanswered chats, or a queue that performs poorly at particular times. Check the longest-reply, wait, and no-reply measures as well as feedback and queue-level results.
