Improve developer experience in testing by shortening the time from a code change to trustworthy, actionable feedback. Start by measuring that delay, fix flaky or hard-to-diagnose checks, and build a staged pipeline that runs quick tests early and broader checks later. The goal is not simply more tests: it is a feedback loop developers can run often, trust, and use to find the cause of a failure.

What makes testing a good developer experience?

A developer changes code and needs to answer a practical question: “How do I know if my product is working?” Google’s Testing Blog describes tests as a feedback loop that informs developers whether the product is working. For that loop to help rather than interrupt, its feedback should be fast, reliable, and specific enough to isolate a failure.

These qualities work together. A fast but flaky suite trains people to disregard failures; a reliable suite that takes hours may not be run until late; and a quick, trustworthy failure that gives no clue where to look still wastes time.

  • Feedback latency: time between a change and a result the developer can act on.
  • Reliability: whether failures consistently signal a product or test problem rather than randomness.
  • Failure isolation: whether the result points toward the relevant code, behavior, or environment.
  • Maintenance cost: the effort and complexity required to keep checks useful as the product changes.
  • Lifecycle coverage: whether checks run at appropriate stages, from quick local feedback to broader pipeline validation.

Measure the feedback loop before changing the suite

Observe the actual path from a change to actionable test feedback. Include local runs and CI, and look beyond the duration of a test command: queueing, setup, retries, failure investigation, and the time needed to fix a broken build all affect how long a developer waits for a usable answer. DORA identifies feedback availability, build and test execution, and time to fix broken builds as relevant CI factors.

DORA recommends automated test feedback in less than ten minutes on local workstations and in CI. Its CI guidance describes a few minutes as the goal and about ten minutes as an approximate upper limit. Treat this as guidance to assess your workflow, not a universal performance guarantee or a rule that every test in every system must finish within that interval.

Track where time accumulates and which results developers act on. A suite that finishes quickly but routinely requires reruns before anyone trusts it is not providing fast feedback in practice. Likewise, a test that fails without a useful trace or reproducible case adds investigation time even if execution itself is brief.

Improve the pipeline in stages

Testing should run through the delivery lifecycle, not appear only as a final phase after development. Put quick checks close to the change, then add broader acceptance and nonfunctional checks at suitable later stages. There is no universally correct ratio of test types: choose checks according to product risks, architecture, and the cost of a missed defect.

  1. Run fast, focused checks early. Make common unit and other rapid checks easy to run locally and early in CI so routine defects surface near the change that introduced them.
  2. Add representative acceptance coverage. Validate important end-to-end behavior without making every small change wait on the entire broadest suite.
  3. Run longer checks in an appropriate stage. If the build is too slow, DORA suggests improving test efficiency, adding resources to run checks in parallel, or moving longer-running tests to a separate pipeline stage.
  4. Expand coverage as the system evolves. Add checks where changed functionality or observed risk justifies them; review existing checks rather than assuming every old test still earns its cost.

For a legacy system, do not make progress conditional on retrofitting a comprehensive suite first. DORA recommends starting with a small working pipeline containing representative unit and acceptance tests, then extending it as the product evolves.

Make failures trustworthy and diagnosable

Reduce flakiness

Investigate checks that pass and fail without a relevant code or behavior change. Unreliable results erode trust and can lead developers to ignore real failures. Find the source—such as unstable setup, timing assumptions, or environmental variability—and make the check deterministic, isolate its dependencies, or remove it if it no longer provides enough value to justify its maintenance.

Improve failure isolation

A useful failure should identify the affected behavior and provide enough context to locate the cause. Review test names, assertions, logs, and setup so that a failure narrows the search rather than merely reporting that a large workflow failed. When one failure causes many unrelated checks to fail, look for shared setup or dependencies that make the signal difficult to interpret.

Decouple checks from incidental implementation details

If a UI change breaks many acceptance tests even though user-visible behavior remains correct, consider decoupling tests from the system under test. DORA gives the page object pattern as one example. If tests repeatedly need edits for ordinary code changes, inspect whether they rely too heavily on mocks or whether some checks should be pruned. The remedy depends on why the tests are brittle; changing patterns without identifying the coupling can simply move maintenance work elsewhere.

Share ownership between developers and testers

Developers should participate in creating and maintaining automated tests. DORA warns that separating developers from test automation can leave suites broken and encourage designs that are difficult to test. Making testability part of implementation work helps teams keep checks aligned with the product.

Shared ownership does not make testers redundant. Testers contribute exploratory, usability, and acceptance perspectives, and can pair with developers to identify important scenarios that automated checks alone may miss. The practical aim is collaboration across roles, not a handoff in which one group writes code and another inherits the entire test suite.

Review tests as part of normal maintenance

After failures and as the product changes, review whether each check still detects a meaningful defect at a reasonable cost. DORA recommends curating tests to improve defect detection while controlling complexity and cost. Use these questions during review:

  • Does this check catch a meaningful failure mode or provide unique coverage?
  • Is its result consistent enough that developers trust it?
  • Can a developer identify the cause without tracing an unnecessarily broad workflow?
  • Does the check fail because behavior changed, or because it is coupled to incidental implementation details?
  • Would a faster or simpler check provide the needed signal, or is the broader check justified by the risk?

Do not use a fixed test-pyramid ratio as a substitute for this review. The cited guidance does not establish a universal ideal architecture or numeric mix; the right balance depends on what the system does and what failures matter.

Browser-based checks can validate user-facing behavior, but they should have a clear role in the pipeline rather than being added indiscriminately. Troubleshoot a slow or frustrating test workflow

  • CI takes too long: identify slow stages and queue time; improve test efficiency, add resources for parallel execution, or move long-running checks to a separate stage.
  • The same check alternates between pass and fail: treat it as a reliability problem, investigate its setup and dependencies, and restore trust before relying on its signal.
  • One UI change breaks many acceptance tests: check whether tests depend on implementation details; decouple them from the system under test, with a page object pattern as one possible approach.
  • Ordinary code changes require repeated test edits: review coupling and mock use, and decide whether the check needs redesign or no longer merits inclusion.
  • A legacy product has little automated coverage: establish a small working pipeline with representative unit and acceptance tests, then grow it alongside the product instead of waiting for a complete retrofit.
