Implement continuous testing by making automated checks run throughout the delivery path: start with fast tests on every code change, add integration and longer-running checks in later pipeline stages, publish results where developers can act on them, and validate production behavior under controlled conditions. Continuous testing is a feedback practice—not a test product or a single end-of-cycle QA phase.

What continuous testing means in a DevOps workflow

Continuous integration (CI) provides the change trigger and shared workflow. Microsoft Learn defines CI as “the process of automatically building and testing code every time a team member commits code changes to version control.” Continuous testing extends that feedback through delivery, adding checks at stages where deployment context, integration, performance, or production behavior matters.

DORA’s 2018 report describes fast, reliable automated test suites primarily created and maintained by developers, reproducible locally, and supported by accessible test data. It describes feedback in less than ten minutes on local workstations and CI servers as a practice. Treat that figure as a historical practice target from that report, not a universal service-level requirement or a promised outcome.

Implement it in stages

1. Make the change path automatic

Keep application code and tests in version control. Use a shared integration workflow—such as short-lived branches and pull requests—and configure builds and relevant tests to start on changes. A test that runs only during a manual release checklist does not provide continuous feedback to the person making the change.

2. Establish a fast first feedback loop

Begin with unit tests and other quick, deterministic checks that can run close to the code change. Make failures visible to the author, and ensure developers can reproduce the checks locally with consistent configuration and test data. Keep the first gate short enough to be useful during everyday development; DORA’s under-ten-minute description is a historical reference point, not a requirement that fits every system.

3. Add integration tests to the main pipeline

Once the basic loop is reliable, add integration checks to the primary CI/CD pipeline. Provision dependencies and configuration predictably, and make test data repeatable or safely resettable. Microsoft’s DevSecOps maturity guidance describes automated testing entering primary pipelines, including some integration testing.

4. Put longer checks in later stages

Use successive test or staging environments for slower integration suites, load checks, and user acceptance testing. Order checks so likely-to-fail, inexpensive validations run before slower suites; this shortens feedback when an early defect would make later work unnecessary. Keep environment setup and test inputs explicit so that a result can be interpreted and reproduced.

5. Publish results and connect them to work

Check test projects into source control, build them in the pipeline, run them on commits or deployments, and retain readable test records. Make it easy to identify the failed test, relevant change, and owning team. Where requirements traceability is important, associate automated tests with test cases and track results alongside them.

Azure Test Plans documentation describes workflows involving MSTest, NUnit, xUnit, Selenium, Python PyTest, and Java Maven or Gradle. Confirm current support and version requirements in the product documentation before choosing a framework for a specific workflow.

6. Expand quality coverage as the pipeline matures

Add security checks to the automated path and, as the system and team are ready, performance testing. Microsoft’s DevSecOps maturity guidance describes progression from periodic or manual testing toward continuous automated unit and integration checks, with performance testing in its optimized stage. Avoid treating a single scan or test category as a substitute for the others: each detects different classes of risk.

7. Validate deployed behavior with safeguards

Preproduction checks remain useful, but some behavior only appears after deployment. Shift-right testing validates behavior and performance in production; pair it with monitoring and controlled exposure so that production feedback does not mean exposing every user to an unverified change. DORA’s 2021 Accelerate State of DevOps Report emphasizes early and frequent testing throughout delivery, with testers working alongside developers.

Choose tools around the workflow

Choose a pipeline and test reporting approach based on the repository and source-control workflow, languages and test runners, commit and deployment triggers, build-artifact handling, test environments, result visibility, requirements traceability, extensibility for security and performance checks, and operational constraints or cost. Microsoft Learn identifies Azure Pipelines and GitHub Actions as CI options and documents Azure Pipelines for build, test, and deployment workflows. Those capabilities alone do not establish which tool is best for a particular team.

Continuous testing can also include visual checks of web pages, but a screenshot is evidence to inspect or compare, not a replacement for functional assertions, accessibility checks, or browser tests. Example pipeline shape

The exact YAML varies by CI platform, but the stages should make the order and purpose of checks explicit:

  1. On pull request or commit: build, unit tests, formatting or static checks, and fast security checks.
  2. After the fast gate passes: integration tests using provisioned dependencies and repeatable test data.
  3. Before release: longer end-to-end, load, and acceptance checks in a representative environment.
  4. After deployment: health and behavior monitoring, with controlled exposure for checks that require production context.

Publish the results at each stage and make a failed gate actionable. A later stage should not conceal or overwrite an earlier failure, and teams should decide explicitly which failures block progression versus generate a tracked warning.

Troubleshoot common failures

A test passes locally but fails in CI

Compare runtime versions, environment variables, dependency services, locale, time zone, permissions, and test data between environments. Make those inputs explicit in the pipeline and provide a reproducible local setup rather than relying on undocumented machine state.

Integration tests are flaky

Look for shared mutable data, timing assumptions, external service dependencies, and tests that interfere with one another. Isolate data per run, wait for observable conditions instead of fixed timing assumptions, and make dependencies deterministic where practical. Track intermittent failures instead of silently rerunning until the pipeline is green.

The pipeline takes too long

Measure time by stage, move cheap likely-to-fail checks earlier, and keep unrelated jobs parallel where the CI system and test isolation allow it. Separate quick commit feedback from suites that need deployment-like environments, while preserving a defined point before release where those later checks must pass.

Results are hard to find or interpret

Publish test records consistently and ensure the pipeline links them to the relevant commit or deployment. Use test-case associations when requirements traceability is needed, and assign ownership for failures so a red build has a clear next action.

Production checks create risk

Limit exposure, monitor the behavior being validated, and define a rollback or stop condition before using production as a test environment. Production validation should complement—not replace—preproduction checks.

Cost, reliability, and maintenance

Continuous testing has an operational cost in pipeline time, test environments, data management, and maintenance. Start with the checks that provide useful feedback for the change path, then expand deliberately. Keep tests and their setup under version control, review reliability as well as coverage, and remove or repair checks that routinely mislead developers. Tool costs and capabilities vary by platform and can change; evaluate them against your repository, test stack, reporting needs, and deployment model rather than assuming a product purchase creates a testing practice.
