Implement behavior-driven development (BDD) by having product, testing, and development colleagues clarify a small user story with concrete examples, recording the agreed behavior in readable scenarios, and automating those examples against the application. Gherkin and Cucumber can support that workflow, but installing a tool or writing Given/When/Then steps alone is not BDD: the conversation and ongoing collaboration matter just as much.
What BDD implementation involves
BDD is a team practice for clarifying what software should do and keeping those examples connected to the implementation. Its practical cycle is discovery, formulation, and automation: discuss the behavior, express agreed examples as shared specifications, then connect and run them as automated checks. When an example exposes an unanswered question, return to the discussion instead of turning an assumption into a test.
This approach addresses a persistent development challenge: deciding precisely what to build. The examples are useful both as checks and as documentation of the behavior the team agreed on.
Who should take part
Bring together people who can represent product or business intent, testing concerns, and development constraints. Cucumber describes this collaboration as the “Three Amigos” approach, but the group need not have exactly three people or meet only once. The useful outcome is shared understanding, not adherence to a meeting formula.

- Product or business: clarify the user problem, desired outcome, scope, and relevant rules.
- Testing: probe edge cases, ambiguity, and what would demonstrate that the behavior works.
- Development: identify technical questions and what can be exercised reliably in the system.
Early in adoption, have the whole team shape the language used in scenarios. Later, a developer or automation owner and tester can draft together, provided product or business representatives actively review the specifications. Example Mapping and Event Storming are two collaborative analysis techniques teams can use to uncover examples.
Implement BDD one behavior at a time
- Choose a small upcoming story. Start with behavior the team expects to build soon, not a broad rewrite of existing tests. State the user problem and the outcome that matters.
- Discover concrete examples together. Discuss ordinary cases, meaningful edge cases, and questions the story leaves open. Include product, testing, and development perspectives. If an example reveals uncertainty about intended behavior, resolve it with the relevant people before automating it.
- Formulate the agreed examples. In a Cucumber workflow, record them in a
.featurefile written in Gherkin and keep that file with the software in source control. Each scenario should describe one meaningful behavior in terms people can review. - Connect scenario steps to the application. A Cucumber runner matches each Gherkin step to a step definition: code that performs the relevant action or checks the expected outcome against the system under test. The details depend on the chosen programming language, runner, and application integration.
- Run one example and implement toward it. Use the automated example’s result to guide implementation. Repeat with the next useful example, rather than trying to automate every possible case before the team has working feedback.
- Refine when understanding changes. If a test exposes an unanswered product question, go back to discovery. Update the example and implementation together as the team’s understanding evolves.
Write scenarios that explain behavior
A Gherkin feature groups related scenarios. A scenario describes a concrete example, commonly using Given for initial context, When for an event, and Then for the expected outcome. And and But can continue a sequence. Cucumber matches each step to its step definition; arguments and data tables can pass values to those definitions.

Scenario: A valid customer signs in
Given a registered customer
When the customer signs in with valid credentials
Then the account overview is available
This is an illustrative example, not a test of a particular application. Its value is that it names the business-relevant outcome without specifying how a particular interface happens to implement it.

Keep the language at the behavior level
Prefer wording such as “When the customer signs in with valid credentials” over a script that spells out a URL, field names, button labels, and click order. Put those interaction details in the step definitions or supporting automation code. That boundary keeps the shared specification focused on behavior rather than making it fragile whenever the interface changes.

Cucumber recommends around three to five steps per example, while noting that a scenario can contain as many steps as needed. Treat that as a readability prompt, not a hard limit: if a scenario grows long, check whether it has lost expressive power or combines multiple behaviors. A focused scenario should make its expected outcome and the reason for failure straightforward to understand.
Use arguments and tables deliberately
Arguments and data tables let a step pass values to its definition when examples need them. Use them to express meaningful variations in the behavior, not to turn a readable scenario into a data-heavy script. Keep the wording understandable to the people expected to review the specification.

Keep the automation maintainable
- Make failures meaningful. A scenario should focus on one behavior so a failure points toward a clear question. Avoid checks of implementation details that can change without affecting the behavior users care about.
- Put mechanics below the specification. Step definitions can handle UI interactions and other test mechanics. Keep those details out of business-facing scenario language unless they are themselves part of the intended behavior.
- Reuse code without hiding meaning. Shared automation can reduce duplicated mechanics, but overly generic steps can make scenarios opaque. Review each step for both human readability and clear failure meaning.
- Keep specifications in sync. When the team changes its understanding, revise the examples and implementation together. Otherwise, the scenarios stop serving as trustworthy documentation.
Choose a runner around your team and application
Gherkin is a way to express examples; it does not by itself connect them to a running application. When choosing a runner and integration, consider whether your team can maintain the language and code ecosystem, whether it can execute readable examples against the system under test, and whether the mapping from steps to automation remains understandable as the suite grows. The available evidence here supports describing Cucumber and Gherkin mechanics, not ranking competing products or claiming that one tool is best for every stack.
Use browser screenshots as optional test evidence
A screenshot can be useful when a browser-based scenario needs a visual artifact for review or debugging, but it does not replace a behavior-focused specification or the step definitions that exercise the application. If your workflow needs a screenshot of a page, capture it separately from the BDD runner.

The team is writing scenarios before agreeing on behavior
Symptom: People debate wording or the automation encodes assumptions about what a user should see. Fix: Pause implementation and return to discovery with product, testing, and development perspectives. Resolve the open question, then formulate the agreed example.

Scenarios read like click-by-click scripts
Symptom: A minor change to a page, button, or route forces edits to business-facing specifications. Fix: Rewrite the scenario around the user action and expected outcome; keep interface mechanics in the step definition and supporting automation.

A failing scenario does not explain what is wrong
Symptom: One scenario covers multiple behaviors, or its checks depend on implementation details. Fix: Focus the scenario on one behavior and assert the outcome that matters. Split combined behaviors when doing so makes the failure’s meaning clearer.
Step definitions are becoming hard to understand
Symptom: Shared steps have become so general that readers cannot tell what a scenario does. Fix: Reuse the lower-level mechanics where appropriate, but preserve specific, behavior-focused scenario wording and inspect the step-to-code mapping for clarity.
The examples no longer match the product
Symptom: The team’s current understanding and the feature files diverge. Fix: Treat a newly exposed question as a reason to revisit discovery, then update the shared example and automation to match the agreed behavior.

Measure progress by useful feedback, not unsupported promises
BDD is intended to help a team clarify behavior and keep examples automatically checked; the sources described here do not establish a particular reduction in defects, delivery time, or cost. Begin with one story and judge the practice by whether the participants can agree on the behavior, understand the scenarios, and use the automated results to guide implementation. Expand only as the workflow remains useful and maintainable.
