There is no single “PhantomJS incompatible” fix for every Yeoman React/Webpack project. First identify the generator and the phase that fails: Yeoman scaffolding, npm dependency installation, or Karma browser startup. Each phase has a different remedy. The commonly surfaced generator-react-webpack-scaffold package documents the command yo react-webpack-scaffold, but your project may use another generator, version, or test setup.
Use the workflow below to isolate the failing component before changing Node.js, pinning PhantomJS, or replacing your test browser. Those changes can mask the real cause and may break a project that does not actually use PhantomJS.
1. Record exactly what failed
Keep the first error, not just the final npm summary. From the project directory, collect the command, operating system, runtime versions, and package metadata:
node --version
npm --version
yo --version
npm ls --depth=0
npm pkg get name version dependencies devDependencies
Also record whether files were created. A failure before the destination directory is populated is usually a Yeoman or generator problem. A project containing package.json and source files points toward dependency installation. A completed install followed by “cannot find browser,” a launcher error, or a Karma timeout is a test-runner problem.

- Save the complete terminal output, including the first stack trace and any command npm says it was running.
- Note the generator name and version, Node.js and npm versions, operating system, and whether the command was run locally, in a container, or in CI.
- Do not infer the cause from the word “PhantomJS” alone; npm can print a dependency name while another script is the component that actually failed.
2. Confirm which Yeoman generator you invoked
“React-Webpack generator” is a category, not a unique package. Check the command history and installed generator metadata. For the documented scaffold that uses generator-react-webpack-scaffold, the invocation is:
yo react-webpack-scaffoldThat name is an example, not a diagnosis. If your command was yo react-webpack, a company-internal generator, or another package, inspect that package instead of applying instructions for the scaffold above.
Inspect the generator package
Find the package that supplies the command and its version:
npm ls -g --depth=0 | grep generator
npm view generator-react-webpack-scaffold version
npm view generator-react-webpack-scaffold dependencies devDependencies
If the generator is installed in a project or under a private scope, use its actual package name in the npm view command. Read its own README and issue tracker for the release you are using. Yeoman’s authoring guidance explains how generators are built, but it does not establish a consumer-side fix for every generator failure.

3. Search the generated project for PhantomJS references
After a partial or complete generation, inspect the manifest, lockfile, Karma configuration, and npm scripts. Search all of them rather than assuming the generator added a PhantomJS launcher:

Check these locations specifically:
package.jsonandpackage-lock.json(or another lockfile) forphantomjs,phantomjs-prebuilt,karma-phantomjs-launcher, and install scripts.karma.conf.js,karma.conf.coffee, or a similarly named configuration for abrowsersarray and the corresponding launcher inpluginsor devDependencies.scriptsinpackage.jsonto see whether generation runs tests automatically.
The scaffold documentation establishes a React/Babel, Webpack, and Karma/Mocha/Chai stack, but that description alone does not prove PhantomJS is present or responsible for your error.

4. If Yeoman itself fails before the project is generated
When the command stops while prompting, copying templates, or loading the generator, treat it as a scaffolding failure. PhantomJS is not involved unless the generator starts an installation step before writing files.
Use a clean destination
Move the partial directory aside and retry in a new, empty location. This prevents stale files and an old lockfile from changing the result:

Use your actual generator command if it differs. If the clean run fails at the same prompt or generator method, capture the full stack trace and generator version. If it succeeds, compare the original directory’s files and local configuration; the original failure may have been caused by a conflicting file, permission, or post-generation script.
Check generator/runtime compatibility without guessing
Compare the generator’s documented runtime requirements with the Node.js and npm versions you recorded. Do not downgrade Node.js or force an old npm release solely because a historical issue mentions PhantomJS. A report of an old install-script failure is context, not proof that your current scaffolding error has the same cause.
5. If files are created but npm installation fails
An install failure usually includes an npm lifecycle message, a download error, a native-binary error, or a path to an install script. Identify the package named immediately above that message. If it is PhantomJS-related, inspect the exact version selected in the lockfile and the package’s install documentation.
Separate dependency resolution from binary download
These are different failures:
- Resolution failure: npm cannot select compatible package versions. The relevant evidence is the dependency tree and lockfile, not Karma’s browser list.
- Install or download failure: npm selected a package, but its lifecycle script could not obtain or unpack a binary. Network policy, certificates, permissions, platform support, or the package’s own age may be involved.
- Post-install test failure: installation completed, and a script later attempted to start Karma. Continue to the browser-launch section.
Run npm with its normal, project-supported settings first and preserve the complete log. Avoid --ignore-scripts as a blanket remedy: it can leave a package installed without the executable that the test command expects. If your organization requires a proxy, private registry, or certificate configuration, verify those settings with the same npm command used by the generator.

Reproduce from the manifest, not from memory
After correcting a manifest or generator issue, remove only the generated project’s dependency directory and reinstall using the committed lockfile:
rm -rf node_modules
npm ci
On Windows, delete node_modules in Explorer or use your approved PowerShell cleanup command. Use npm ci only when the lockfile matches package.json; otherwise resolve the manifest/lockfile mismatch first. Do not delete the lockfile simply to make npm choose newer versions, because that removes the evidence needed to reproduce the failure.
6. If Karma cannot launch PhantomJS
If installation succeeds but Karma reports that it cannot find, start, or connect to PhantomJS, inspect the browser setting and launcher together. Karma’s documented browser choices include PhantomJS and ChromeHeadless, and each requires its matching launcher plugin.
Verify the PhantomJS path
In the Karma configuration, look for entries such as:

The exact configuration may be generated differently. Confirm that the project has the launcher package that provides the PhantomJS name:
npm ls karma-phantomjs-launcher phantomjs phantomjs-prebuilt
If npm reports a missing package, add or restore the dependency through the project’s normal package-management process and commit the resulting lockfile. If the package is present but the executable cannot start, inspect the full launcher error for platform, permission, or binary-download details before changing browsers.

Move to ChromeHeadless only as a deliberate project change
ChromeHeadless is a documented Karma option, but switching browsers requires the corresponding launcher and a compatible browser installation. A representative configuration is:

Install and configure the ChromeHeadless launcher version appropriate for your existing Karma release, then verify that Chrome or Chromium is available on every developer and CI machine. Do not assume tests are equivalent: suites that depend on PhantomJS-specific behavior, user-agent detection, timing, or rendering quirks may need updates.

8. Common errors and targeted fixes
“Cannot find module ‘karma-phantomjs-launcher’”
The configuration names PhantomJS, but the launcher is absent from the installed dependency tree. Check package.json, restore the project’s intended devDependency, reinstall from the lockfile, and confirm the launcher appears in npm ls.
“PhantomJS exited unexpectedly” or an executable launch error
The launcher was found, but the binary did not start or remain connected. Read the preceding lines for an OS, permission, binary, or display-server clue. Reproduce outside CI, then compare the working and failing environments. A browser switch is a migration decision, not an automatic repair.
npm reports an install script failure while downloading PhantomJS
Identify the package version and download URL shown in the log, then check registry, proxy, certificate, and platform conditions. Preserve the log and lockfile. Do not suppress lifecycle scripts or pin an arbitrary version without evidence that the selected package is the failing component.
The generator creates files but exits with a nonzero code
Inspect the final command in the output. Some generators run npm or tests after writing files, so the project may be usable even though a post-generation step failed. Run the relevant install or test command separately to distinguish generator logic from build-tool failure.

The error appears only in CI
Compare Node.js/npm versions, operating-system image, browser availability, environment variables, network access, and filesystem permissions. Record the exact CI command and artifact logs; a local PhantomJS success does not prove the CI environment supports its binary.
9. Report a reproducible defect to the right maintainer
Once you know the failing phase, report it to the matching project. A confirmed generator defect belongs in that generator’s issue tracker; a Karma, launcher, or build-tool defect belongs with the relevant build tool. Include:
- The exact Yeoman command and working-directory setup.
- Full first error and stack trace, with secrets and tokens removed.
- Generator package and version, dependency versions, Node.js and npm versions.
- Operating system and whether the failure occurs locally, in a container, or in CI.
- The smallest project or repository state that reproduces the problem.
This information lets maintainers distinguish a generator regression from an unsupported runtime, a package download problem, or a browser configuration error.

What not to change blindly
- Do not assume every React/Webpack Yeoman generator uses the same package or PhantomJS dependency.
- Do not apply a Node.js downgrade, PhantomJS pin, or alternate test runner without matching evidence from your manifest, lockfile, and error phase.
- Do not treat a successful npm install as proof that Karma can launch the configured browser.
- Do not replace PhantomJS with ChromeHeadless until the launcher, browser availability, CI image, and test behavior have been checked.
Frequently Asked Questions
Can I keep PhantomJS and ChromeHeadless in the same Karma project?
Often, yes: Karma can define multiple browser targets when each matching launcher is installed, but run both only after confirming the suite and CI environment support them. Use separate npm scripts if the project needs a stable default and an optional compatibility job.
Should I regenerate the project instead of repairing it?
Regeneration is useful for a minimal reproduction, not as a substitute for diagnosis. Preserve the original manifest, lockfile, configuration, and full log so you can identify whether the generator or a dependency caused the failure.
What details should I redact before sharing an npm log?
Remove access tokens, private registry credentials, cookie values, authorization headers, local usernames, and proprietary URLs. Keep package names, versions, operating-system information, command names, and the complete error wording.
Why does a project finish generating even though the command exits with an error?
Generators may write templates first and run npm installation or tests afterward. Inspect the final command in the output and run that step independently; the generated files and the failed post-generation action are separate recovery targets.
