To make a 10-bit HDR video suitable for an SDR YouTube live stream, decode it with its HDR characteristics correctly identified, tone-map the picture, convert it to SDR Rec. 709, then encode and signal the result as SDR. Changing color labels alone is not conversion: it leaves HDR pixel values untreated and can produce a badly exposed or colored picture. The correct settings depend on whether the source is PQ or HLG, its other color properties, and your FFmpeg build and encoding path.

What the conversion needs to do

HDR-to-SDR conversion is a pixel transformation, not just a metadata edit. The processing chain must interpret the source, compress highlights that exceed the SDR display range, map its color gamut and matrix as needed, and produce an output whose pixels and signaling agree.

  1. Identify the source. Determine its transfer function, primaries, matrix, range, bit depth, frame rate, and any metadata relevant to interpreting the HDR image.
  2. Decode with adequate precision. Preserve enough precision through processing to avoid adding unnecessary banding, and retain the source color information until the transform has used it.
  3. Tone-map and convert. Use an HDR-aware processing path to map the image into SDR range and the intended SDR color representation.
  4. Encode and signal SDR. Set the output consistently for SDR Rec. 709, including the transfer, primaries, matrix, range, and encoder pixel format. YouTube’s SDR live guidance specifies Rec. 709 and 8-bit SDR.

FFmpeg documents filter families including tonemap and zscale. Which options are available, and which settings are appropriate, depends on the installed FFmpeg release and build, source format, and software or hardware processing path. There is no single verified command or tone-map setting that is correct for every PQ and HLG source, so do not copy a command without checking those details.

Inspect the HDR source before choosing filters

Confirm PQ or HLG

Find out whether the video uses PQ (SMPTE ST 2084) or HLG (ARIB STD-B67). Do not infer HDR solely from a 10-bit pixel format: a 10-bit file is not necessarily HDR, and HDR files do not all use the same transfer function.

Record the remaining color properties

Check the source primaries, matrix, range, frame rate, and bit depth, along with any HDR metadata that affects interpretation. These values inform the decode and transform. If they are missing or contradictory, establish what the actual source is before assigning output labels; guessing can make the transform wrong even if the final tags say Rec. 709.

Check the installed FFmpeg path

Consult the filter documentation for the FFmpeg build you will actually run. Confirm that its available filters and encoder path support the operations you intend to use. Filter names alone do not establish a universal recipe, particularly when the source may be PQ or HLG and the deployment may use a different hardware or software path.

Process and verify an SDR Rec. 709 output

  1. Choose representative clips. Include difficult footage from the actual library: bright highlights, dark shadows, skin, saturated colors, and gradients. If the library contains both PQ and HLG, evaluate material from both.
  2. Apply the transform to decoded pixels. Tone-map highlights into the SDR display range, then convert the color representation to the intended SDR gamut and matrix as needed. Do not substitute a metadata relabel for these operations.
  3. Set output signaling deliberately. Target Rec. 709 SDR and ensure the transfer, primaries, matrix, range, and encoder pixel format describe the encoded SDR result. Do not carry HDR transfer tags into an SDR-encoded signal.
  4. Review the encoded result on a known SDR display. Check highlight roll-off and clipping, shadow detail and black level, skin, saturation, out-of-range colors, gradients, banding, noise, and local contrast. Compare alternative legitimate tone-mapping operators on the same representative clips rather than assuming one is best.
  5. Check the live result and operating load. Confirm that playback looks as expected and monitor compute load, latency, stream health, and dropped frames at the resolution and frame rate you need. A visually acceptable short test does not by itself establish continuous-operation reliability.

YouTube’s Live Control Room preview does not show HDR colors, so it is not a reliable visual check for HDR output. For an SDR conversion, review the actual processed SDR image and its signaling, not just a preview badge or labels.

Do not confuse SDR conversion with YouTube HDR delivery

This workflow produces an SDR stream and should use Rec. 709 SDR signaling. YouTube’s separate HDR live workflow has different requirements: its general HDR parameters specify HEVC, 10-bit, BT.2020 primaries, and a matching PQ or HLG transfer with a BT.2020 non-constant-luminance matrix. The current HDR guide’s OBS instructions specify hardware HEVC, Main 10, P010, and Rec. 2100 PQ or HLG. Those HDR requirements are not settings for an SDR output.

YouTube says, “If your device doesn’t support HDR, you won’t see the HDR badge and the stream will be shown in SDR.” That describes playback of an HDR stream on an unsupported device; it does not convert the source or satisfy a requirement to deliver an SDR stream.

YouTube’s live encoder guidance recommends RTMPS and describes H.265/HEVC HDR requirements. Its HDR workflow also documents RTMP(S) and HLS support. Choose the protocol and encoder path appropriate to your deployment, and ensure the stream itself contains SDR pixels with matching SDR signaling.

Plan for continuous operation

Supervise the conversion and encoder

An always-on stream needs more than a correct color transform. Arrange process supervision, health monitoring, restart behavior, and a defined response to source loss. Track dropped frames and resource use under the actual resolution and frame rate. YouTube ingest guidance specifies delivery conditions; it does not provide a complete 24/7 reliability design.

If your deployment uses HLS

YouTube’s HLS requirements include TS segments of 1–4 seconds, a rolling playlist with no more than five outstanding segments, HTTPS POST/PUT, and no byte-range delivery. Its HDR guide has a separate HDR stream-key setup condition; do not assume that HDR-specific stream-key setting applies to an SDR stream.
