Calculate customer acquisition cost (CAC) by dividing acquisition spend by the new customers acquired in the same period. Calculate break-even revenue separately: divide fixed expenses by the contribution margin ratio. CAC payback is a third measure—it estimates how many months of customer contribution it takes to recover CAC.

How to calculate customer acquisition cost (CAC)

CAC = acquisition spend ÷ new customers acquired during the same measurement period. The formula is simple; the definitions behind its two inputs determine whether the result is useful.

  1. Choose a period. Use the same window for the acquisition costs and the customers counted.
  2. Set the cost scope. Decide which sales and marketing expenses to include, and how to allocate shared or overhead costs. Paid-media-only CAC and fully loaded sales-and-marketing CAC answer different questions, so label the scope.
  3. Define a new customer. State which customers qualify and what attribution rule assigns them to the period.
  4. Divide and document. Record the definitions alongside the result so you can interpret it and compare it consistently over time. The American Marketing Association’s CAC calculator likewise emphasizes aligning the period and documenting the customer and cost definitions.

Example: If a business spends $50,000 on the acquisition costs it has chosen to include and gains 100 new customers in that same period, CAC is $50,000 ÷ 100 = $500 per customer. This illustrates the arithmetic; it is not an industry benchmark.

How to calculate break-even revenue

Break-even revenue = fixed expenses ÷ contribution margin ratio. The ratio is contribution margin divided by revenue, where contribution margin equals revenue minus variable expenses. Use fixed expenses and the margin ratio for compatible periods and the same business scope.   1. Add the fixed expenses the calculation is meant to cover for the chosen period.
  2. Calculate contribution margin: sales revenue minus variable expenses.
  3. Divide contribution margin by sales revenue to find the contribution margin ratio.
  4. Divide fixed expenses by that ratio to find break-even revenue for the period.

Example: With $100,000 in annual fixed expenses and a 20% contribution margin ratio, annual break-even revenue is $100,000 ÷ 0.20 = $500,000. At that sales level, $400,000 covers variable expenses and the remaining $100,000 contribution covers fixed expenses. For one product or a changing product mix

For one product sold at a stable price, calculate unit break-even as fixed costs ÷ (selling price per unit − variable cost per unit). The denominator is the contribution per unit.

For multiple products or services, a single revenue break-even figure depends on the sales mix and each item’s contribution margin. A weighted-average contribution margin ratio can help when the mix is reasonably stable. If the mix shifts, recalculate the ratio or model the product lines separately; otherwise, one average can misstate the sales needed. How to estimate CAC payback

CAC payback estimates how long a customer’s contribution takes to recover the acquisition cost. For recurring monthly revenue, first subtract the variable costs of serving that customer to find monthly contribution. Then calculate:

CAC payback in months = CAC ÷ monthly customer contribution

Stripe describes the calculation as acquisition cost divided by monthly customer profit, with monthly profit based on revenue minus monthly costs. Using revenue alone instead of contribution ignores service costs and makes payback look faster than it is. For background, see Stripe’s explanation of CAC payback period.

Example: At a CAC of $500, monthly revenue of $100 per customer, and an 80% gross margin, monthly gross profit is $80. Simple gross-margin-adjusted payback is $500 ÷ $80 = 6.25 months. This arithmetic assumes stable monthly revenue and margin; it does not model churn, when revenue arrives within a month, expansion, refunds, or other variable serving costs. If those factors matter, include them in a more detailed customer cash-flow model.

Keep the three measures separate

CAC payback concerns recovery of acquisition spend from a customer’s contribution over time. Company break-even revenue concerns the sales needed to cover the expenses included in a defined period. They are not interchangeable: a customer may repay CAC before or after the company as a whole reaches break-even.

What makes a break-even estimate useful

Break-even is a planning estimate under stated assumptions, not a guarantee. The simple calculation is most informative when selling prices, variable costs, fixed expenses, and—where relevant—product mix remain reasonably stable. If those conditions change, update the inputs or compare scenarios. Corporate Finance Institute’s CVP analysis template covers break-even, cost-volume-profit analysis, and margin of safety.

  • State the scope: identify whether the figures cover a product, channel, or the whole business.
  • Show the period: match the period used for expenses, margins, customer counts, and revenue.
  • Disclose the inputs: show which costs are included in CAC and which variable costs determine contribution margin.
  • Account for mix and timing: revisit assumptions if product mix, customer retention, or the timing of customer revenue changes.

These formulas establish how to calculate the measures, not what counts as a universally good CAC or CAC-to-lifetime-value ratio. An acquisition ceiling depends on a business’s contribution, retention, cash needs, and time horizon; the illustrative examples above are not benchmarks.
