Multiple coding agents are useful only when their work stays understandable and reviewable. A practical setup gives independent tasks to separate agents, makes the next step explicit, and pauses before consequential changes so a person can inspect the result.

The title suggests a first-person account, but no details establish which tools or checkpoints that author actually uses. Rather than invent a personal setup, this guide lays out a concrete framework you can adapt and explains the tradeoffs supported by current platform documentation.

What “multi-agent” means in a coding workflow

A multi-agent workflow uses more than one agent to complete related work. A main agent may delegate tasks to subagents, stages may run one after another, or agents may hand work to one another. The orchestration can be directed by the model or defined in code. Those are distinct designs, not interchangeable labels for “more agents.”

OpenAI’s API documentation states, “Each subagent has its own context and can work in parallel with the others.” That separation helps agents investigate different parts of a problem at once, but it does not by itself coordinate changes to shared files or guarantee that their conclusions fit together. OpenAI’s multi-agent guide recommends assigning each subagent a clear question and expected result, and coordinating agents that edit the same files.

Choose a workflow pattern that fits the work

Before adding agents, decide who chooses the next step, whether tasks can run concurrently, how workspaces are separated, where human review interrupts execution, and how outputs will be verified. OpenAI and Microsoft document several orchestration patterns; neither source establishes that one pattern is universally better.

Pattern How work proceeds Useful when Oversight consideration
Model-directed delegation A model decides which subagent or tool to use as the task develops. The task may require flexible investigation or changing plans. Make delegation visible and require review at consequential boundaries. OpenAI’s documentation does not prescribe a universal approval policy.
Code-defined orchestration Application logic specifies the sequence, conditions, and handoffs. You want predictable stages and explicit routing. Review the implemented transitions and failure paths; a predefined workflow is not automatically correct.
Sequential stages One step finishes before the next begins. A later task depends on an earlier result, such as implementation following an agreed plan. Inspect the handoff between stages so an early misunderstanding does not flow onward unnoticed.
Concurrent tasks Independent tasks run at the same time. Tasks can produce useful results without editing or depending on the same work. Set file ownership or use separate workspaces where possible, then reconcile outputs.
Handoff, group chat, or manager-led workflow Agents pass control, contribute in a shared interaction, or work under a manager agent. The task benefits from specialist roles or an explicit coordinating role. Keep responsibility for decisions and final integration clear. Microsoft documents these as orchestration options, not guarantees of quality.

Delegate work that can be checked independently

Start by dividing a coding task into outputs that are useful on their own and do not compete for the same edits. For example, in a hypothetical bug-fix task, one agent could identify likely causes from a stated symptom, another could locate relevant tests, and a third could review a proposed patch for edge cases. These are examples of task shapes, not claims about a particular author’s setup.

  1. Define the shared objective. State the user-visible problem, relevant constraints, and what counts as a successful result.
  2. Give each agent one bounded assignment. Ask a clear question and specify the expected artifact, such as file locations, a proposed test, or a concise review.
  3. Mark dependencies. If implementation depends on diagnosis or an agreed design, make that stage sequential rather than asking agents to act on assumptions independently.
  4. Assign ownership where edits overlap. Keep agents from changing the same files at once unless the workflow has an explicit coordination mechanism. Otherwise, separate investigation from edits or isolate workspaces.
  5. Bring results back to a human-readable checkpoint. Review findings and disagreements before using them to make consequential changes.

Parallel work is most useful when tasks are genuinely independent. If agents share a mutable workspace, conflicting edits and incompatible assumptions can turn apparent speed into integration work. OpenAI’s guidance supports clear task boundaries and coordination; it does not claim that increasing agent count automatically improves quality or productivity.

Keep human control at consequential boundaries

Human oversight works best as a defined part of the workflow, not as a vague promise to “check the agents.” Decide which actions may proceed independently and which require a person’s input before continuing. Possible review boundaries include accepting a plan, applying a patch, changing a dependency, or running an operation with broader effects; choose boundaries appropriate to your repository and risk.

  • Before action: Require a proposed plan or diff before an agent applies consequential changes.
  • At a decision point: Pause when the available evidence leaves multiple plausible approaches or when an assumption changes the scope.
  • Before completion: Inspect the integrated changes and relevant test results rather than relying only on an agent’s summary.

In Microsoft’s Agent Framework, approval-required tool calls can pause a workflow for human review. Its human-in-the-loop documentation also describes request/response interactions and pending requests retained in checkpoints; behavior differs across orchestration styles. Make progress and results verifiable

For each task, keep a visible record of the assignment, the agent’s output, any files changed, and the checks performed. Verification should match the claim: a code explanation is not proof that a test passes, and a passing test does not establish that a change meets the intended behavior in every case. Have the workflow report what it actually checked and leave unverified items explicit.

A useful way to assess whether people remain meaningfully involved is to ask whether tasks align with the goal, outputs can be verified, the workflow can be steered, and it can adapt when circumstances change. These are interaction dimensions discussed in “Humans are Missing from AI Coding Agent Research,” not validated performance metrics or a guarantee that any particular process is safe.

Watch for errors that compound across stages

When one stage’s output becomes the next stage’s input, an incorrect assumption early in the process can carry through planning and implementation. A recent preprint, “A Phased Workflow for Operating LLM-Based Coding Agents,” reports practitioner observations about such workflow phases and the possibility that correcting generated code can add bloat or fragility. Treat that as a reason to inspect upstream decisions and generated changes, not as a quantified result or proof that every agent workflow behaves this way.

Useful safeguards include checking that the plan addresses the original request, reviewing changes at each handoff, and asking for the smallest focused patch that satisfies the agreed behavior. If an agent’s change is difficult to explain or verify, stop and clarify the intended result before letting later stages build on it.

A practical starting configuration

For a first multi-agent coding workflow, keep the arrangement simple: a coordinating agent breaks down the task, independent agents investigate bounded questions, one implementation path owns edits, and a human approves consequential decisions and reviews the integrated result. Use sequential steps for dependencies and parallel work only where independence is credible. Add more elaborate handoffs or manager structures only when they address a real coordination need.

There is no evidence here for a universal productivity gain, ideal number of agents, or one best tool. The right test is whether each delegation produces a checkable contribution while leaving you able to redirect the work and make the decisions that matter.
