Prepare the still image as a video file, then place that file last in the FFmpeg concat-demuxer playlist. It will appear after the final clip for exactly as long as the fallback video runs. For an image that must stay on screen indefinitely, use a supervised source transition; a finite fallback file cannot provide an unlimited tail.

Choose the right fallback approach

For a bounded ending, a pre-rendered fallback video is the simplest predictable method. The concat demuxer reads the playlist files in sequence, so placing the fallback last makes it play after the other clips. Its duration sets the length of the still-image ending.

If the image must remain indefinitely, a finite fallback will eventually end. You need a process that detects playlist completion and switches to a continuing image source. That approach can support an open-ended tail, but requires orchestration and monitoring; a restart or source transition may interrupt the viewer’s stream, so test the behavior in your actual setup.

Approach Duration Continuity and operational needs
Prepared fallback video appended to the list Bounded by the fallback file’s duration Simple to manage, but its streams must match the preceding files.
Supervised transition to an image source Potentially indefinite Requires completion detection, orchestration, monitoring, and testing for transition interruptions.

Prepare compatible playlist and fallback files

  1. Inspect the playlist files. Check the video and audio streams, codecs, and time bases, and decide on a common output layout. The concat demuxer expects compatible streams across the files. If the originals differ, normalize or re-encode the playlist and fallback into a common format before concatenating them.
  2. Render the still image as a video. Set its dimensions and frame rate to match the playlist, and give it the duration you want for the ending. If the playlist output is expected to keep an audio stream, include silent audio in the fallback or otherwise ensure its stream layout matches the preceding files.
  3. Add the fallback last. Create a concat list in playlist order, with the fallback as the final entry. For example:
    ffconcat version 1.0
    file 'clip-01.mp4'
    file 'clip-02.mp4'
    file 'fallback.mp4'
  4. Stream the concat input in real time. Send it to the YouTube ingest URL configured for your channel. Keep the stream key private. Confirm behavior with the FFmpeg build installed on the streaming machine and run a short private or unlisted test before relying on the ending.

The concat demuxer reads files sequentially as though their packets had been muxed together and adjusts timestamps between them. A duration directive can override a file’s stored duration. FFmpeg’s image2 demuxer has a loop option for an image input, but that does not instruct the concat demuxer to continue an arbitrary playlist with an infinite still-image tail. See the FFmpeg formats documentation.

Check YouTube Live encoder settings

Before streaming, compare your encoder output with YouTube’s current live encoder settings. Its published guidance lists RTMP or RTMPS, H.264 video, AAC or MP3 audio, and constant bitrate (CBR) encoding. It recommends a two-second keyframe interval and says not to exceed four seconds. Test with similar audio and motion, then monitor stream health. Recheck YouTube’s guidance before going live because ingest recommendations can change.

Troubleshoot common failures

  • The concat input fails or playback breaks at a file boundary: Compare the files’ stream layouts, codecs, and time bases. Normalize or re-encode all playlist entries and the fallback to compatible streams.
  • The still image never appears: Confirm that the fallback entry is last in the concat list and that the stream has reached it. Test the transition with a short private or unlisted run.
  • The image appears, then the stream ends: That is expected when the fallback video reaches its end. Use a longer fallback for a longer but still finite tail, or build a supervised transition to a continuing image source.
  • The stream drops or YouTube reports an encoder issue: Check the ingest protocol, codecs, CBR setting, and keyframe interval against YouTube’s current encoder guidance. Test with representative motion and audio, and monitor stream health.
  • The ending behaves differently on the production machine: Confirm the installed FFmpeg version and build, then test the exact files and streaming setup there. Documentation and local builds can differ.

Or let it run in the cloud

If you want uploaded videos to keep a YouTube channel live without leaving a computer running, StreamNeo runs the loop from the cloud. Upload a recording or build a playlist, add your YouTube stream key once, and go live. It plays uploaded videos, not a live camera feed.
