Testers and developers collaborate best when testing is part of delivery from the start—not a final handoff. Bring testing expertise into refinement and design, agree on observable acceptance criteria, shorten feedback loops, and use a defect workflow that fits the team’s risks and working conditions. Quality is shared, but specialist testing skills still matter.

Make testing part of the work from the beginning

Invite testers into story refinement and design discussions before implementation is complete. A tester can help surface risks, identify unclear assumptions, propose examples and edge cases, and ask how the team will know a feature works. Developers and business representatives bring essential context too; this is shared planning, not a transfer of responsibility to QA.

ISTQB’s Agile Tester guidance describes testers as part of a whole-team approach with developers and business representatives. Use refinement to find ambiguity early

For each story, discuss the user outcome, important risks, dependencies, and what evidence would show the outcome is achieved. Ask questions such as: What happens when required information is missing? What should the user see if a dependent service is unavailable? Which roles or permissions change the result?

These questions are most useful before the team has committed to an interpretation in code. They also help business representatives, developers, and testers reach a shared understanding rather than discover different assumptions during acceptance testing.

Write acceptance criteria people can verify

Acceptance criteria should describe observable behavior, not vague aspirations such as “works well” or “is user-friendly.” Use concrete examples and edge cases that the whole team can interpret consistently. For example, instead of “invalid sign-in is handled,” specify what happens when the password is wrong, what message appears, and whether the account remains usable.

  • State the starting conditions, including relevant user role, data, or system state.
  • Describe the action and the observable result.
  • Include meaningful boundary cases, error paths, and dependencies.
  • Check that business representatives, developers, and testers understand the wording the same way.

Criteria do not need to enumerate every possible test. They need to make the intended outcome clear enough to guide implementation and evaluation. Testers can then add risk-based exploratory checks beyond the examples explicitly written down.

Keep feedback close to implementation

Testers should work alongside developers through delivery, rather than waiting until a feature is considered finished. DORA recommends this approach and also recommends manual exploratory, usability, and acceptance testing throughout delivery, alongside automation. When a tester finds unexpected behavior, a quick conversation or pairing session can resolve a misunderstanding faster than a long ticket exchange. Share enough context for the developer to investigate, agree on the next action, and capture the decision if it will matter later. Keep feedback factual and focused on the product or feature, not on who made a mistake.

Share results that help decide what happens next

Report test progress and outcomes in a way that helps the team decide whether to investigate, fix, retest, adjust scope, or accept a known risk. Defect counts alone do not show quality or individual performance; using them to rank people can discourage early reporting and obscure the impact of different issues.

Choose a defect workflow that fits the issue

Not every unexpected result needs the same level of paperwork. ISTQB’s defect-management material says a direct exchange may be enough when a defect is resolved promptly within a well-communicating Agile team. A durable defect report is appropriate for blockers, unresolved or cross-team problems, supplier issues, or cases where a report is requested. ISTQB TBOK defect-management material

When a conversation is enough

For a small issue that the people involved can reproduce, discuss, fix, and verify promptly, agree on the correction and retest directly. If the team’s process needs a record, capture the result in its usual place rather than creating a separate report by habit.

When to create a durable report

Use the agreed tracking workflow when the issue blocks progress, remains unresolved, crosses team boundaries, involves a supplier, or needs formal traceability. A useful report gives investigators the context needed to understand and reproduce the behavior. Depending on the issue, include:

  • What happened and what was expected.
  • Steps to reproduce, if known.
  • Relevant environment, configuration, and test data.
  • Impact on users, delivery, or a dependent team.

This is practical guidance, not a mandatory field list prescribed by ISTQB. Keep the wording neutral: describe the product behavior and evidence rather than assigning blame. Scale formality to context

Agree how much documentation and traceability the team needs. Relevant factors include time-zone separation, the number and maturity of cooperating teams, team size, product risk, and regulatory or contractual obligations. Make the decision explicit so people know when to move from conversation to a ticket and where cross-team decisions belong.

Share quality without erasing specialist expertise

Developers, testers, and business representatives all contribute to product quality, but they do not need identical skills or responsibilities. Developers bring implementation knowledge; testers contribute specialist perspectives on risk, test design, exploratory investigation, and how users may encounter failures; business representatives clarify expected outcomes and priorities. Collaboration means combining these perspectives throughout delivery, not assuming that everyone performs the same work.

Adapt the collaboration routine to your team

Review the practices that affect your work instead of adopting a ceremony for its own sake:

  • Timing: Are testers involved early enough to influence examples, risks, and acceptance conditions?
  • Clarity: Can the people implementing and evaluating a story explain its criteria the same way?
  • Feedback latency: How long does it take to surface a question or share a test result with the person who can act on it?
  • Traceability: Does the team know which issues require a durable record and where to find decisions?
  • Distribution: Do time zones or multiple teams require response expectations and explicit coordination?
  • Risk and obligations: Do product risk, contracts, or regulation call for more formal evidence or review?
  • Test-suite value: Do tests provide useful feedback at an acceptable speed and maintenance cost?

Revisit the answers as the team or product changes. Test suites need ongoing maintenance and review; automation is valuable when it provides useful, sustainable feedback, not simply because a larger suite sounds reassuring. Preserve exploratory, usability, and acceptance testing where those activities answer questions automated checks cannot.
