An indie studio cannot control layoffs, platform shifts, or whether a game breaks through. It can control how much it commits before learning, how many ways it can finance or deliver the work, and how costly it will be to change course. The practical goal is not a guaranteed survival formula; it is to preserve options while testing whether the project and the business can work.
What the latest industry evidence says—and what it does not
Conditions are volatile, including for indie teams. The 2026 State of the Game Industry survey from GDC Festival of Gaming and Informa drew on more than 2,300 game-industry professionals. Its participant groups received customized surveys, so the figures describe respondents, not a single uniform sample or a census of the workforce.
- 28% of respondents said they had been laid off in the previous two years; among US respondents, the figure was 33%.
- Half said their current or most recent employer had conducted layoffs in the previous 12 months. Among respondents at indie studios, one-third reported layoffs at their studio in that period.
These results establish that job and studio disruption were common among people surveyed; they do not tell an individual studio its odds of closing or prove that any specific tactic will prevent it. Treat the recommendations below as risk-management judgment, not measured survival effects.
Match the project to the runway
A studio’s runway is not just the number of months its current cash can cover. It is the time available to build, test, and revise the game before payroll, contractor invoices, platform requirements, or a funding milestone force a decision. Scope consumes that time. A large feature set can make the team commit to more production work before it has evidence that the central play experience is compelling or achievable.

Turn large commitments into learning gates
Break the project into milestones that produce evidence a decision-maker can use: whether the core loop works, whether the team can build content at the expected pace, whether external players understand the game, and whether a publisher or funder is interested. Tie each next commitment to what the previous milestone showed. A milestone is useful only if the studio is willing to change the plan when the result is weak.
- Keep the first playable slice focused on the game’s defining experience, not a miniature version of every planned system.
- Track the work that repeatedly expands estimates, such as content creation, online features, certification, localization, and ports.
- Before adding a feature, name the player need it addresses and the production cost it creates. Defer features without a clear case.
- Set a decision point for reducing scope, pausing, or seeking another funding route while the studio still has choices.
This approach can preserve flexibility, but the GDC survey did not test whether smaller projects or staged commitments make studios more likely to survive. The case for them is practical: they limit how much a team has to bet before it has useful information.
Choose platforms and engines for fit, not popularity
GDC’s 2026 survey offers a snapshot of respondent interest and use—not a sales forecast, a measure of profitability, or a recommendation that every indie should choose the most popular option. Among surveyed executives, 73% placed PC among their top three next-generation platforms of interest. Separately, 28% of developers surveyed said they were making or optimizing games for Steam Deck, while 40% said they were interested in developing for it. Interest does not establish that a specific game will sell on either platform.

Engine figures need the same care: 42% of respondents reported Unreal Engine as their primary engine and 30% reported Unity. Among respondents at older indie studios, 54% reported using Unity; among newer indie respondents, 11% reported using Godot. These are different respondent groups, not comparable outcome data. They do not show that one engine produces better games, lower costs, or greater commercial success.
Use the same decision tests for each option

Use these tests to choose a primary target and decide whether additional platforms are worth the cost. Do not treat a popular platform, engine, or device as evidence of likely revenue. Licensing terms and support conditions change; verify the current terms for the exact product and region before making a commitment.
Build a financing portfolio, not a single-point plan
Funding routes can help preserve production capacity, but each shifts risk differently. GDC’s 2025 report highlights said half of developers were self-funding their games and 80% were focused on creating games for PC. These are prior-year report highlights, not a forecast for 2026 or a measure of which funding method works best. GDC’s 2026 trends summary says indie funds are helping fill financing gaps, but it does not establish which funds are open now or what terms a particular studio could obtain.

Investigating more than one route can make sense where the team can handle the added work. A portfolio does not mean pursuing every possible funder at once; applications, negotiations, and reporting take time away from production. Compare routes by cash timing, eligibility, geography, repayment or recoupment, ownership, creative control, and the cost of pursuing them.

Do not count money as runway until the amount, timing, conditions, and obligations are understood. A promising conversation is not committed funding, and headline funding amounts do not reveal what a specific studio would receive or give up.
Use co-development to solve a defined capacity problem
GDC’s 2026 trends summary describes co-development as a way to supply staff and resources some games require. It can be a practical alternative to building every capability in-house, but it is not automatically cheaper or simpler. External development adds onboarding, communication, review, integration, and contract-management work, and the studio remains responsible for making the parts fit into one shippable game.

Before bringing in a co-development partner
- Define the exact work package and what a complete, accepted delivery looks like.
- Compare the partner’s cost and schedule with hiring, reducing scope, or postponing the work.
- Clarify who owns code, art, tools, and other deliverables, and what rights the studio has to use or modify them.
- Agree on decision-making, quality standards, change requests, dependencies, and the process for resolving delays.
- Check whether the studio has enough cash runway and internal capacity to supervise and integrate the work.
Use co-development to address a specific gap, not as a way to make an untested scope appear affordable. The trends summary identifies the role co-development can play; it does not quantify its effect on a studio’s costs or survival.

A game needs a route to its intended players, and that work takes time. A Unity 2026 report search listing characterizes competition, platform economics, discoverability, and attention as difficulties for developers. The public landing page did not expose the report details, so those characterizations are context rather than a basis for quantified conclusions. GDC’s public summaries do not quantify a discovery tactic that guarantees an audience.
As a studio-level practice, reserve time and ownership for learning how target players respond: show the core experience to people outside the team, record where they lose interest or misunderstand it, and use that feedback to adjust the pitch and product. Keep the evidence specific. A positive reaction in a small playtest is a signal to investigate, not proof of future sales; online attention is not the same as purchases or sustained engagement.

Set a deliberate policy for generative AI
Use and sentiment coexist uneasily in GDC’s 2026 survey. 36% of surveyed game-industry professionals reported using generative-AI tools in their work; among respondents at game studios, the figure was 30%. At the same time, 52% thought generative AI had a negative impact on the industry, while about 7% thought it had a positive impact. These are respondents’ reported use and views, not evidence that AI reduces production costs or improves a game’s commercial prospects.
If a studio considers these tools, decide in advance which tasks are acceptable and who reviews the output. Set rules for sensitive data and unreleased materials, provenance and rights checks, quality standards, and any disclosure expected by collaborators, platforms, or players. Include the team’s views in the decision: adoption can create trust and morale costs if people do not understand what is being used or why. Keep human accountability for the shipped work.
A practical volatility check for the next commitment
Before approving a new feature, platform, partner, or funding route, put the decision through one short review with the people responsible for production and cash:
- State the assumption. What must be true for this commitment to pay off?
- Name the evidence. What have players, production progress, or actual deal terms shown so far?
- Price the downside. What money, time, rights, or future flexibility does the studio risk if the assumption fails?
- Find the reversible version. Can the team test or stage the commitment before locking in the full cost?
- Set a stop or change condition. What result would trigger a scope cut, a different partner, another funding route, or a pause?
Industry surveys can help explain why caution is warranted, but they cannot make the studio’s decisions for it. A resilient plan is one that makes its assumptions visible, tests the expensive ones early, and leaves room to act when conditions change.
