Test automation speeds software testing by running repeatable checks as code changes, so developers get feedback near the change that caused a failure instead of waiting for a separate manual regression phase. The biggest gains come from fast, trustworthy feedback loops—not from maximizing the number of tests.
How automation makes testing faster
In a manual-heavy process, regression checks may be grouped after development. That postpones feedback, and defects found late can take longer to diagnose because more changes have accumulated. Automated checks can run repeatedly as work moves through development and delivery, helping teams locate problems sooner.
DORA recommends continuous testing across the software delivery lifecycle. A pipeline can run quick checks first, then broaden coverage against running software. DORA also recommends that developers be able to get automated test feedback in under ten minutes locally and from CI. Earlier detection narrows the search
When a test fails soon after a change, developers have a smaller set of recent changes to investigate. Fast feedback can therefore reduce both the wait for a result and the effort needed to find its cause. Automation does not make every individual test execute faster; it reduces delays between making a change, checking it, and acting on the result.

Repeatable checks can run without a separate regression queue
Once a useful check is automated and integrated into the workflow, it can run again for later changes without someone manually repeating the same steps. This helps teams detect regressions continuously rather than relying only on a large test phase near release.
How tests fit into a delivery pipeline
Order checks by how quickly and reliably they provide useful information. A typical progression starts with small code-level tests and moves toward checks that need a running application or broader system context.
- Run unit tests early. These check small pieces of code and generally provide the earliest feedback.
- Run acceptance tests against running software. These check higher-level application or service behavior and usually need a deployed or otherwise running environment.
- Add later-stage checks where they fit. Performance checks and vulnerability scans can run against software in later pipeline stages.
- Use passing builds for human evaluation. Exploratory and usability testing can examine behavior and user experience that automated checks may not establish.

How to introduce automation without slowing the team
Start with a small working pipeline
DORA suggests beginning with a skeleton pipeline containing one unit test, one acceptance test, and an automated deployment script for an exploratory environment. This demonstrates the path from change to test to a place where people can explore the software. Extend it incrementally instead of trying to automate everything at once.

Prioritize important behavior in existing systems
For a mature system, do not treat a complete retrofit as a prerequisite for useful automation. Start with acceptance checks for high-value functionality, and require tests for new or changed behavior. Build coverage as the system changes and as teams learn where failures matter most.
Share authorship between developers and testers
Developers should be the primary authors and maintainers of automated tests. Testers can contribute system knowledge and a user-interaction perspective, help identify meaningful scenarios, and support the curation of the suite. Automation complements human expertise rather than replacing it.
Keep the suite trustworthy
Review the suite continuously for speed, reliability, coverage of important behavior, and maintenance cost. Improve or prune tests that are slow, fragile, or not trusted. What automation does not replace
Passing automated checks do not prove that an application is usable or that every meaningful user path works. Exploratory testing lets people investigate behavior beyond predefined scenarios; usability testing evaluates how the product works for people. DORA recommends keeping exploratory, usability, and acceptance testing by people in the delivery lifecycle.

Use failures, incidents, and exploratory findings to decide where new automated coverage would prevent recurring problems. The goal is not to encode every possible interaction, but to combine repeatable checks with human judgment where it adds value.
How to tell whether automation is helping
Measure whether the workflow provides useful, actionable feedback, rather than treating test count as a speed metric. Track a small set of measures that reveal delays and weak signals:
- Feedback time: how long developers wait for relevant automated results locally and in CI.
- Defect discovery stage: where defects are found, to see whether important problems are reaching late stages unnecessarily.
- Acceptance-failure recovery: how long it takes to diagnose and fix failures discovered by acceptance checks.
- Pipeline execution: whether the intended test suites actually run for the changes and stages where they are needed.
- Signal quality: whether failures are reproducible and sufficiently clear to act on.
The 2019 Accelerate State of DevOps Report says automated testing positively impacts continuous integration and describes effective automation in terms including confidence in results, reproducible and fixable failures, useful feedback, test quality, and the ability to iterate quickly. Choosing tools and keeping costs under control
Evaluate tools against the workflow the team actually needs, not just the number of integrations or tests they support. Relevant criteria include time to useful feedback, whether failures can be reproduced, coverage across test stages, maintenance burden, fit with the architecture, interoperability with existing CI/CD tools, and whether the operating model is managed or self-hosted.

The CD Foundation’s 2024 report summary associates CI/CD tool use with better deployment performance across DORA metrics, while also reporting worse performance when multiple tools of the same form are used, likely because of interoperability challenges. These are reported associations, not proof that a particular tool or automated test suite causes faster testing. The report page says its findings draw on six Developer Nation surveys spanning Q3 2020 to Q1 2023; the latest included survey ran from December 2022 to February 2023. In a test suite, make navigation and waits appropriate to the application: network activity may not become idle on pages with persistent connections, and a fixed viewport or full-page capture may not represent every device or interaction.

Why automation does not guarantee faster delivery
Automation can increase delay when tests are flaky, slow, hard to maintain, or disconnected from the team’s workflow. Unreliable results force developers to rerun checks or investigate failures that are not product defects. Over-mocked tests may also give less confidence about real system behavior. Keep the suite focused on meaningful behavior, make failures reproducible, and address maintenance costs as part of the testing work.
DORA’s 2024 report summary says AI adoption is associated with increased individual productivity, flow, and job satisfaction, but also negatively affects software delivery stability and throughput. It emphasizes small batches and robust testing as important fundamentals.
