A SaaS assistant can spend most of its response time before the language model generates a word. In a case study published by Suresh B, Founder & CEO of JarvisBitz Tech, a US automotive SaaS company’s assistant went from a reported 10–30 seconds to begin answering to a typical time to first token of under 3 seconds after its retrieval pipeline was redesigned. The client’s corpus—more than 120 GB and roughly 40,000 PDFs—did not change. These are the author’s case-study figures, not independently audited benchmark results.

What was slow—and what the redesign changed

The assistant took 10–30 seconds to begin answering questions over the company’s document collection. Suresh B says the model accounted for only about one fifth of the latency problem; most of the delay occurred before text generation. The reported bottlenecks were retrieving too many passages without first classifying the request, placing excessive context into the prompt, checking user permissions only after retrieval, and not caching results.

The rebuild was a custom retrieval-augmented generation (RAG) pipeline with agentic orchestration, built in Python on Google Vertex AI with Gemini. Rather than treating the model call as the whole request, the design first narrowed the work the model had to do.

How the request path was reorganized

  1. Detect intent before searching. Classify the request so the system can choose a relevant retrieval path instead of searching broadly for every question.
  2. Constrain retrieval by authorization. Apply the user’s permissions to the search itself. This avoids spending time retrieving material the user cannot access and reduces the risk of exposing it later in the response.
  3. Build a small, relevant context. Select the passages needed to answer and send those to the model, rather than loading a large amount of potentially irrelevant text.
  4. Reuse results selectively. Cache work that can safely be reused, while respecting which answers or data must remain specific to a user or session.
  5. Choose the next action. Orchestration can answer, ask a follow-up, route a lead, or hand the interaction to a person. The author says the assistant did not close deals or change records without human involvement.

The case study also describes a voice interface using speech-to-text and text-to-speech. The author argues that voice is less tolerant of pauses, but does not report separate voice latency results.

What the case study reports—and what the figures mean

Measure Reported result How to interpret it
Document collection More than 120 GB and roughly 40,000 PDFs The anonymous client’s corpus, as reported by Suresh B in the 2026 case study.
Time to begin answering 10–30 seconds before redesign; under 3 seconds after The post-redesign figure is typical time to first token, not time to finish a long streamed answer.
Accuracy Approximately 98% Reported across the client’s evaluated use cases only; it is not a general accuracy rate.
AI-system operating cost Roughly 30% lower The author attributes the reduction mainly to smaller prompts and cached answers.
Knowledge base Unchanged The reported speed and cost changes were attributed to the system redesign, not a smaller corpus.

What to apply to another RAG assistant

The case study offers a practical diagnosis, not proof that the same redesign will produce the same numbers elsewhere. For a slow assistant over a large document collection, trace the full request from intake through retrieval, authorization, prompt construction, model response, and any orchestration steps. Measure the time spent in each stage before deciding that a slower model is the main problem.

  • SMART AI INSIGHTS & ORGANIZATION: Pocket automatically turns recordings into clear summaries, key action items and structured conversation maps so you can quickly review what matters without digging through audio.
  • TURN CONVERSATIONS INTO ACTION WITH “ASK POCKET”: Don’t just record, understand. Instantly ask questions across your meetings, extract key insights and generate next steps in seconds. All grounded in your recordings, so answers stay accurate and reliable.
  • MAGSAFE COMPATIBLE FOR SEAMLESS USE: Easily attach Pocket to your iPhone or other MagSafe compatible devices for convenient, hands-free recording on the go. Perfect for capturing meetings, calls, and ideas without needing to hold your device.
  • Measure first-token and completion time separately. A quick first token improves perceived responsiveness, but does not mean a long answer finishes just as quickly.
  • Test permissions with restricted accounts. Suresh B puts the risk plainly: “If your retrieval system is tested only by the people who built it, using their own accounts, you have not tested permissions at all. Test it with the narrowest account you have.”
  • Evaluate retrieval precision and answer quality together. Narrower context may reduce work, but should still include the evidence needed to answer correctly. Test against a defined set of real use cases.
  • Set safe cache boundaries. Decide which outputs may be shared or reused and which depend on identity, permissions, session state, or changing data.
  • Keep human control for consequential actions. Routing a lead or asking a clarifying question is distinct from changing a record or making a commitment on a person’s behalf.

When comparing design choices—such as retrieval-time authorization versus filtering afterward, targeted versus broad context, or caching versus recomputing—evaluate access-control correctness, first-token latency, quality on a defined test set, operating cost, and whether cached content can cross user or session boundaries. The published case study does not provide a controlled comparison between alternative vendors or architectures.
