You can move from a modular monolith to microservices incrementally: keep the monolith running, route selected capabilities to independently deployed services, and retire old code only after its callers and data dependencies have been migrated. The key is to extract cohesive business capabilities—not simply split code by module name—and to plan routing, adapters, data ownership, and rollback before the cutover. This approach avoids a big-bang rewrite, but it adds temporary infrastructure and distributed-system complexity while old and new components coexist.

When is an incremental move worthwhile?

Microservices can make sense when a business capability needs to be developed or deployed independently and the organization can operate another service. They are not an automatic upgrade to a modular monolith. Distributed calls can add latency, make tracing and debugging harder, and increase operational work, as the AWS Well-Architected guidance on service architecture explains.

Before extracting anything, check whether the proposed service can have a clear business boundary, own its data, and be built, released, monitored, and supported without coordinating every change with the monolith. Microsoft’s microservices readiness assessment and AWS’s monolith decomposition FAQ both emphasize readiness and the tradeoffs of decomposing a system. If independent delivery or ownership is not a real need—or the team cannot support the added operational work—improving the monolith’s internal boundaries may be the better next step.

How do you choose the first capability?

Look for a cohesive business capability or subdomain, then verify its actual dependencies in code and data. A module name is not proof of a boundary: inspect which components call it, which shared tables it reads or writes, and whether changes to it require coordinated releases. A capability near the edge of the dependency graph may be a manageable first extraction, but low dependency count alone is not enough if its business responsibilities are unclear.

Use these questions to compare candidates:

  • Business cohesion: Does the candidate represent a distinct capability with responsibilities that belong together?
  • Cross-boundary calls: How many interactions cross the proposed boundary, and can they use a stable interface?
  • Data ownership: Can the service become the clear owner of its data, or do shared writes, joins, and tables tie it to the monolith?
  • Independent delivery: Can a team build, release, monitor, and support it without synchronized monolith deployments?
  • Transition burden: What routing, adapters, synchronization, and duplicate operations will be temporary, and what must happen before each can be removed?

AWS notes that decomposition patterns can be combined—for example, beginning with business capabilities and then refining boundaries by subdomain—in its decomposition FAQ.

What should be in place before extraction?

Independent deployment is a people-and-operations commitment as well as a code change. Establish service ownership and support responsibilities, automated builds and deployments, continuous integration and delivery, and monitoring before creating multiple production units. Decide how teams will observe requests that cross service boundaries and diagnose failures across those calls. These readiness concerns are covered in Microsoft’s assessment guidance.

Also map the current seams: modules, synchronous calls, shared data, and deployment coupling. This gives you a baseline for choosing a slice and identifying what must change for it to operate independently.

What is the migration sequence?

The strangler approach keeps the existing application running while new functionality is routed to replacement services. A façade or proxy provides the routing seam; requests continue to reach the monolith until a specific capability is ready to move. Microsoft describes this pattern in its Strangler Fig guidance, and AWS describes it in its strangler fig pattern.

  1. Map dependencies and select one slice

    Choose one cohesive capability with manageable code and data dependencies. Record its callers, shared tables, and release dependencies; confirm that the boundary reflects business responsibility rather than just a convenient folder or class.

  2. Put routing in front of the existing application

    Add a façade or proxy between clients and the system. At first, route requests to the monolith. As a capability is ready, route only that functionality to its service while keeping the client-facing interface stable where practical. Design the façade for capacity and resilience so it does not become a bottleneck or single point of failure.

  3. Move a cohesive capability, not the whole application

    Keep the monolith responsible for the functionality that has not moved. The new service can take on new functionality or existing behavior migrated through the routing seam. Validate the new path before directing the relevant traffic to it.

  4. Bridge remaining dependencies explicitly

    During coexistence, old and new components may need to call one another. Use an adapter or anti-corruption layer to translate between interfaces and keep one side from having to adopt the other’s conventions immediately. Track which dependencies require each adapter, so you can remove it when those dependencies are gone.

  5. Move data ownership deliberately

    Decide which component is authoritative for each piece of data at every stage. If legacy consumers still need synchronized data, state what consistency delay they can tolerate and identify those consumers. For a database move, an initial historical-data load followed by change synchronization can precede consistency checks and cutover. Keep the old structures and synchronization available until the validation and rollback window is satisfactory.

  6. Validate the cutover, then remove what is obsolete

    Check the new service’s behavior and data consistency before removing legacy routes, adapters, tables, or procedures. Once legacy data structures are removed, rollback becomes more involved: they may need to be restored and changes replayed. Decommission the monolith only after its remaining functionality and dependencies have moved or disappeared.

The exact order and migration mechanics depend on the application’s dependency graph, data model, traffic, and team capabilities; the cloud architecture guidance describes patterns, not a guaranteed recipe for every system.

How should you handle data and rollback?

Data is a separate decomposition problem, not a detail solved by adding a service endpoint. The destination is clear ownership: a service should control its domain data rather than rely indefinitely on shared tables. During migration, however, old consumers may still depend on the monolith’s database or on copies kept in sync.

  • Define authority: Make clear which system accepts the authoritative write at each stage.
  • Make lag visible: If copies are synchronized, identify consumers and communicate that they may see eventually consistent data rather than an immediate update.
  • Validate before switching: Compare or otherwise check the migrated data before directing the capability to its new owner.
  • Preserve a rollback path: Retain legacy structures and synchronization until cutover is validated and the early rollback window has passed.
  • Plan retirement: Removing old tables and procedures closes the easy rollback path; recovery may then require restoring structures and replaying changes.

Both the Microsoft strangler pattern and AWS strangler guidance treat staged data migration and delayed removal of legacy components as part of the transition.

What does the strangler façade cost?

The façade is transitional architecture: it adds a routing layer and must itself be available, scalable, and observable. The migration also temporarily carries the burden of old and new paths, adapters, data synchronization, and cross-system calls. Microsoft advises balancing the pattern’s risk-reduction benefits against those temporary infrastructure costs in its guidance.

After each extraction, simplify the system: remove routes that no longer serve a purpose, retire adapters whose dependencies have disappeared, and decommission legacy data structures only when the migration and rollback plan permit it. The façade is usually removed when the transition is complete, though it may remain as an adapter for legacy clients, according to Microsoft’s pattern guidance.

How do you know whether to continue?

Review each proposed extraction against the same practical tests: a clear business boundary, manageable cross-boundary dependencies, a credible data-ownership plan, tolerable consistency and recovery behavior, independent delivery, and teams able to operate the additional service. Also account for runtime effects such as latency and the effort of tracing and debugging distributed calls. AWS’s decomposition FAQ and Well-Architected service-architecture guidance outline these tradeoffs.

Repeat the process for the next capability only when the benefit of independent ownership and delivery justifies its transition and operating costs. The goal is not the largest possible service count; it is a system whose boundaries and deployment model serve the business without leaving permanent, unexplained migration machinery behind.
