Moving a store from a headless CMS setup to Shopify does not automatically mean replacing the separate storefront with a Shopify theme. Shopify can handle commerce—such as products and cart operations—while a separately built frontend presents the store. That choice affects how the storefront is built, who operates it, how routes are preserved, and how much ongoing development the business must support.
The phrase “what a CMS migration taught me” suggests a specific first-person project, but no project details or measured outcomes are established here. The practical lessons below are therefore about the architecture and migration decisions, not claims about a particular merchant’s results.
What changes when Shopify becomes the commerce backend?
In a headless setup, the customer-facing storefront and the commerce backend are separate parts of the system. With a Shopify custom storefront, Shopify supplies commerce capabilities while a separately designed and managed frontend presents products and shopping flows. Shopify’s Storefront API is a framework-agnostic GraphQL interface for building that frontend.
This distinction matters during a CMS migration: moving commerce to Shopify does not by itself decide where editorial content lives. A team might keep a separate CMS for articles and other editorial material, move some content elsewhere, or change how the storefront consumes that content. The right arrangement depends on the existing systems and requirements; the available information does not establish which content system any particular migration retained.

- Presentation: The frontend controls the customer-facing experience and must be built and operated as part of the custom storefront.
- Commerce: Shopify supplies the commerce backend that the storefront connects to.
- Integration: The frontend communicates with Shopify through the Storefront API or Shopify’s related tooling.
Separating presentation from commerce can support a tailored experience, but it also creates a frontend that the merchant’s team must maintain. Shopify advises considering a custom storefront when the desired business-system architecture, process, or customer experience cannot be achieved through existing sales channels, custom themes, and apps. Which Shopify storefront architecture should you choose?
Shopify documents three broad routes. The meaningful trade-off is not simply “headless or not”; it is how much Shopify-specific structure the team wants to adopt versus how much it wants to build around its existing stack.

These are options Shopify documents, not a ranking. Its headless build options explain the approaches; the decision should reflect the store’s requirements and the team’s ability to build and maintain the chosen frontend.
What Hydrogen and Oxygen do—and do not—mean
Hydrogen is Shopify’s application and tooling layer for building a storefront. React Router handles routing and data fetching, while Oxygen is the deployment environment integrated with the stack. Shopify describes Hydrogen and Oxygen together as its recommended headless stack; that recommendation is Shopify’s, and does not mean every headless storefront must use them. A team can instead use Hydrogen React with another React framework or connect a framework of its choice to the Storefront API.

For a migration, the practical question is whether adopting an integrated Shopify stack reduces friction for the team enough to justify its conventions and upgrade responsibilities. If a team already operates a different framework, retaining it may better fit its architecture—but it still needs to own the Shopify integration and maintenance. Shopify outlines the roles in its Hydrogen and Oxygen fundamentals.
How to plan the migration without losing routes or ownership
A storefront migration is also a transition in responsibility: decide which system owns each kind of content and commerce data, which team maintains the frontend, and how customers’ existing URLs will continue to work. Shopify recommends using the /products/:handle product URL convention. If the new storefront uses different paths, plan server-side redirects rather than assuming old links will resolve automatically. Shopify also documents cart permalink support.

- Map current routes and content. Inventory product and other customer-facing paths, and identify which system is responsible for editorial content. Decide which routes will remain and which need redirects.
- Choose the storefront approach. Select Hydrogen, Hydrogen React in another React framework, or a framework of choice with the Storefront API based on team skills, existing architecture, customization needs, and maintenance capacity.
- Plan Shopify access and permissions. Shopify’s Headless sales channel provides a place to manage API access for client applications, publish products to that channel, and manage permissions and credentials. Treat these as setup responsibilities, not as evidence that any particular project used a specific configuration. See Shopify’s bring-your-own-stack guidance.
- Preserve customer paths. Use Shopify’s recommended product URL convention where it fits; configure server-side redirects for changed paths and account for cart permalink support where relevant.
- Assign ongoing ownership. Name who handles frontend deployment, API changes, credentials, and framework maintenance. A separate storefront creates operational work as well as design freedom.
Why API versions and upgrades belong in the migration plan
Storefront API versions change, so a migration plan should record which version the implementation uses and include a process for reviewing upgrade notes. Shopify’s Storefront API reference labels 2026-10 as the latest version at the time reflected in that reference; “latest” is a moving label, not a permanent version promise. Hydrogen is tied to quarterly API versions, making version checks and upgrades part of ongoing maintenance. See the Hydrogen API reference for current details.
What headless can cost a team operationally
A custom storefront means building and operating a frontend in addition to using Shopify’s commerce backend. Shopify’s enterprise article warns that headless builds can be costly and time-consuming and require development resources and infrastructure planning. Its budget and timeline heuristics are vendor guidance, not independent benchmarks or universal thresholds; actual costs and schedules depend on the project and team. The relevant planning question is whether the experience or architecture requires a custom frontend strongly enough to justify that ongoing work.
