What continuous testing includes
DORA defines continuous testing as “Testing throughout the software delivery lifecycle rather than as a separate phase after dev complete.” The emphasis is on when feedback is available: testing is woven into changes, integration, deployment, release decisions, and operations. It is not a mandate to automate every form of testing. DORA’s continuous-delivery capabilities describes the practice and its relationship to delivery.
There is no universal checklist or fixed test ratio that suits every system. ISO/IEC/IEEE 29119-1:2022 frames testing around a risk-based approach, while DORA describes delivery and testing practices and Sauce Labs presents its own vendor-authored six-pillar model. Treat those as different kinds of guidance, not as a single mandatory standard. Choose test depth and placement according to the consequences of failure, architecture, user journeys, and how quickly the team needs feedback. Essential components
Shared ownership of quality
Developers should create and maintain automated tests as they change software. Testers contribute throughout delivery by exploring behavior, evaluating usability, examining risks, and curating the test suite. “Tester” describes a perspective and responsibility; it does not require every team to assign a separate full-time role. Repeatable builds triggered by changes
A change should trigger a repeatable build and an initial set of inexpensive checks. Make the outcome visible to the team and treat a broken build as work to repair promptly, rather than allowing later changes to obscure the cause. Integrating smaller batches more frequently generally makes it easier to identify which change introduced a problem. Fast, dependable automated checks
Put quick checks early enough to give engineers a useful signal before they have invested in slower stages. Reliability matters as much as speed: flaky failures waste attention and make teams less likely to trust the suite. DORA guidance recommends automated-test feedback to developers in less than ten minutes; this is guidance, not a universal service-level guarantee. Risk-based coverage across test levels
Use different kinds of checks to answer different questions. Unit tests can quickly exercise isolated behavior; integration tests reveal problems at component boundaries; acceptance tests check whether behavior meets requirements; and selected end-to-end tests verify important user journeys. Add nonfunctional checks, such as performance testing or vulnerability scanning, when they address meaningful risks.

Do not treat a particular testing pyramid or percentage of test types as a required formula. A slower end-to-end check may be justified for a high-consequence journey, while a low-risk behavior may be well covered by a quick unit or integration check. A test suite cannot provide timely feedback if it is routinely blocked by missing data or unavailable environments. Make suitable data available on demand, manage environments as part of the testing capability, and minimize data requirements where practical. Data and environment setup are not incidental chores; they can determine whether a check runs consistently and whether its result is meaningful. Security and configuration checks in the delivery flow
Security checks can be integrated alongside build and test activities rather than reserved for a late review. NIST’s notional DevSecOps model includes static analysis, software-composition analysis, secret scanning, infrastructure-as-code scanning, and container-image scanning in its CI stage. These are concrete examples, not a universal required set; select checks based on the system, its dependencies, deployment configuration, and threat context. NIST SP 800-204D.

Visible results and operational learning
Teams need to see whether changes trigger builds and tests, how quickly results arrive, and how long broken builds remain broken. Monitoring after deployment adds another feedback source: production defects, outages, and user-experience problems can expose missing tests or pipeline gaps. Use those findings to improve both the software and the checks that protect it. DORA recommends improving monitoring as teams learn from outages; NIST’s model includes continuous operations and feedback to engineers. Which tests should run at each delivery stage?
A practical pipeline places checks where their results can inform a decision. It can be linear or run suitable checks in parallel; the goal is clear evidence at the points where teams need it, not adherence to a rigid sequence.

How to build the capability without slowing delivery
- Choose the decisions that need evidence. Identify important user journeys, high-impact failure modes, security concerns, and release decisions. Use those risks to choose what to test and where.
- Make every change produce a repeatable signal. Trigger a build and quick checks consistently, publish results, and assign responsibility for restoring a broken build.
- Put the fastest useful checks first. Start with inexpensive checks that can locate common defects quickly. Add broader checks where they provide distinct coverage, rather than making every change wait for every possible test.
- Make the suite trustworthy. Investigate flaky failures, keep tests maintainable, and ensure a failure points the team toward useful diagnosis. A test that often fails for reasons unrelated to the change can undermine confidence in the whole pipeline.
- Remove data and environment blockers. Identify tests that cannot run because their dependencies are unavailable or their data is difficult to obtain. Treat that friction as pipeline work, not as a reason to bypass the check indefinitely.
- Include people and production feedback. Retain exploratory and usability testing where human judgment adds value, then use incidents and observed behavior to refine coverage and operational checks.
- Review the system, not just pass rates. Examine whether changes actually trigger checks, how long useful feedback takes, how long broken builds stay broken, and whether maintenance or setup friction is eroding the signal.

When deciding between pipeline designs or improvements, compare the properties that affect whether a team can act on test evidence:
- Feedback time: how quickly the person who can fix a problem receives a result.
- Risk covered: whether the approach addresses functional behavior, integration boundaries, performance, security, and important user journeys relevant to the system.
- Signal quality: whether failures are dependable and diagnostic enough to guide action.
- Environment and data friction: whether checks can run when needed with suitable data and environments.
- Maintenance burden: whether suite complexity and brittleness consume time or weaken confidence.
- Operational reach: whether production behavior and incidents inform future tests and pipeline changes.
No single score can decide the right approach for every system. Use these dimensions to uncover trade-offs and choose improvements that address the team’s actual bottleneck.
