Developer relations (DevRel) builds useful connections with developers, helps them succeed with a company’s technology, and brings their experience back inside the organization. Product management (PM) frames product problems, weighs priorities, and coordinates product decisions. The roles often meet around developer experience and product feedback, but their boundaries—and even their titles—vary by company. To understand who does what, look at the audience, outputs, decision rights, reporting line, and success measures rather than relying on a job title.

What is the difference between DevRel and product management?

DevRel is oriented toward developers who use or build on a company’s product. Its work can include technical enablement, community relationships, advocacy, and carrying developer needs into the company. PM is oriented toward product problems and choices: framing what needs attention, prioritizing among competing needs, and coordinating product decisions. This is a practical distinction, not a universal job specification; organizations divide responsibilities differently.

Decision authority Often influences product decisions through developer evidence and enablement; authority depends on the role. Participates in product decisions, but PM is not necessarily the sole decision-maker or owner of every product area. Agree on who owns the next action and how developers will hear what happened to their feedback.
Success measures Should match the role’s intended outcomes, such as developer success, feedback quality, adoption, or community outcomes. Should reflect product outcomes and decision quality; there is no single standard metric set established here. Choose measures people in each role can meaningfully influence, rather than treating all DevRel as lead generation or all PM work as shipped output.

What does developer relations include?

DevRel is not simply promotion or event production. It can connect technical understanding with communication and advocacy: helping developers solve problems, creating examples, identifying recurring friction, and making those needs visible to product and engineering teams. The mix depends on the position and organization.

The DevRel Directory groups common work into four broad job-family buckets, a synthesis rather than a definitive taxonomy. Its account of an exploratory study by Oliveira et al. (2021) says the study involved 116 practitioners and identified nine distinct DevRel roles; that sample is not a census of the profession.   • Developer advocacy: Technical enablement, demos and examples, developer feedback, internal advocacy, and helping resolve product issues.
  • Evangelism-shaped work: Talks, events, posts, videos, social presence, and feature announcements, often with an outward-facing emphasis.
  • Developer experience: Work on onboarding, APIs or SDKs, and documentation may sit under this label, although ownership varies.
  • Developer marketing: Campaigns, reach, sponsorship, and paid distribution are more central.

These categories can overlap. A title such as “developer advocate” or “developer experience engineer” does not, by itself, establish which outputs or decisions the person owns.

One company example, not a universal template

GitLab’s handbook describes DevRel work that includes community support and recognition, education, events, programs, knowledge exchange, and feedback intended to inform product development. GitLab also reports more than 3,000 developers per month on GitLab.com and more than 250 contributions per month; these are GitLab’s own engagement figures, not industry benchmarks. What does product management own—and what should not be assumed?

A useful working description of PM is responsibility for framing product problems, prioritizing work, and coordinating product decisions. It does not mean every PM has the same authority or owns every part of the roadmap, requirements, pricing, user research, or launch. Those responsibilities need to be confirmed with the organization rather than inferred from the title.

For the same reason, PM should not treat every developer request as a product requirement. A report from DevRel is most useful when it includes the task a developer was trying to complete, the context, how often the difficulty appears, and its consequence. PM can then consider it with strategy, business needs, user evidence, and technical constraints. Engineering contributes feasibility and implementation judgment; the decision process depends on the team.

Where do the roles overlap?

Developer experience is shared territory, not an automatic assignment to either DevRel or PM. Documentation, API and SDK usability, onboarding, and developer feedback can be owned by product, engineering, DevRel, or a combination. Name one accountable owner for each backlog item or experience area, even when several functions contribute.

“Developer experience” can also refer to a company’s internal engineering environment, not just the experience of external developers using its product. A 2013 academic paper describes DX conceptually through developers’ perceptions and feelings about their activities and work environment; it presents potential performance benefits as motivation for empirical study, not as a quantified finding. A September 2026 Linux Foundation and DevRel Foundation resource on internal DX covers workflows, tooling, engineering culture, onboarding, documentation, feedback, and measures. How can DevRel and product teams build a useful feedback loop?

A feedback loop should turn developer experience into evidence that can be assessed, assigned, and answered—not just a collection of feature requests. This operating model is a practical recommendation based on DevRel’s documented feedback and enablement work, not a rule that every company follows.

  1. Capture the situation. Record who is affected, what they were trying to do, where they encountered friction, how often the pattern appears, and what the consequence is. Separate a single request from a recurring problem.
  2. Route and frame it. Bring consequential or repeated themes to PM and engineering with examples. Clarify whether the issue concerns product behavior, documentation, onboarding, tooling, or support.
  3. Make the decision visible. The responsible product and engineering owners should record a next step, a deferral, or why an item is out of scope. PM weighs the evidence with other priorities and constraints; DevRel should not be left to guess whether the feedback was considered.
  4. Enable and validate the change. As changes land, DevRel can update examples, documentation, community guidance, or launch education where that fits the team’s ownership. Developer responses can then inform the next round of feedback.
  5. Measure the intended result. Choose a measure that matches the agreed goal and the team’s ability to influence it. The DevRel Directory cautions that reporting placement can distort measurement and recommends checking whether the team can honestly move its metrics and whether feedback reaches decision-makers. A concrete routing example

If several developers cannot complete the same API task, DevRel can document the task, examples of where they get stuck, and how often the issue has appeared. PM and engineering can assess whether the cause is product behavior, documentation, or both, then assign an owner and record a decision. DevRel can help explain the resolution to developers and report whether the change addressed the original friction. The specific owner for each step depends on the company’s team design.

When a change affects a community

GitLab documents a company-specific route for changes that materially affect its wider community: teams can flag them with a “Community Interest” label so DevRel can represent community interests during planning. GitLab’s handbook says its DevRel migration is in progress and that the team has been split into teams in Product and Technical Marketing and Growth Marketing. That makes it a current, changing example—not a stable org chart or a template for other companies. (GitLab DevRel handbook; GitLab DevRel metrics.)

How should a company evaluate a DevRel role or reporting line?

There is no consensus reporting placement for DevRel. The DevRel Directory describes trade-offs: engineering can offer technical proximity but may turn the role into support overflow; marketing can offer reach but may bring lead-focused measures; product can align with feedback and developer experience; and a standalone team depends on executive sponsorship. These are possible trade-offs, not guaranteed outcomes. (DevRel Directory roles guide.)

For a hiring decision or team-design discussion, ask:

  • Which developers are the audience: existing customers, prospective adopters, contributors, or internal engineers?
  • What friction is the role meant to reduce: awareness, evaluation, onboarding, implementation, support, or contribution?
  • Which outputs and decisions does the role own, and which can it only influence?
  • Who receives developer feedback, how are themes prioritized, and how will the team close the loop with developers?
  • Does the reporting line fit the work, and do its success measures match outcomes the team can influence?
  • Is this specifically community, advocacy, technical writing, developer experience, engineering, or marketing work under a broader DevRel title?

These questions are more reliable than comparing titles in isolation. A company may use the same title for different scopes, or distribute DevRel work across several functions.

How should success be measured?

Start with the role’s purpose and choose measures that reflect it. A role focused on onboarding should not be judged only by event attendance; a role focused on community should not automatically be judged by leads. Useful DevRel measures might relate to developer success, feedback-loop quality, adoption, or community outcomes, depending on the job. PM measures should reflect the intended product outcomes and decision quality rather than output volume alone. Neither function has one universal metric set established across organizations.
