Design an AI agent capability as an explicit contract: name the operation plainly, describe when it applies, define its inputs and expected outputs, and enforce authorization and validation in the application that runs it. A schema can make data shape more predictable, but it cannot ensure the agent chooses the right tool or that an action is safe.
What “schema-first” means for an AI agent
Schema-first design means defining an operation’s interface before relying on a model to call it. The contract should make clear what the operation does, which arguments it accepts, and—if the interface supports it—what result shape it returns. The model uses that contract to form a call or structured response; the application remains responsible for checking and handling it.
Two related interfaces are easy to confuse:
- Tool-call input schema: describes arguments the model may supply when it invokes an operation.
- Structured response schema: describes the shape of an answer the model returns, perhaps for a user interface or downstream system.
They solve different tasks. Use a tool-call schema when the agent needs to request an operation with arguments. Use a response schema when the result itself must follow a defined format. An agent may need both, but one does not replace the other.
JSON that parses is not necessarily data your application can use
Valid JSON only means the text can be parsed as JSON. It does not mean the parsed value has the required fields, uses the expected types, or satisfies your application’s rules. For example, a response can be valid JSON yet omit an invoice identifier that your workflow needs.

OpenAI’s August 6, 2024 announcement distinguishes JSON mode, which helps produce valid JSON, from Structured Outputs, which is designed to conform to a developer-supplied schema when used with supported models, request configurations, and schemas. In that announcement, OpenAI reported that gpt-4o-2024-08-06 achieved 100% on its complex JSON Schema adherence evaluation, compared with less than 40% for gpt-4-0613. That is a vendor-reported result on OpenAI’s evaluation—not a guarantee for every schema, model, endpoint, deployment, or task.
OpenAI’s Function Calling guidance also qualifies strict argument adherence: strict: true can constrain generated function arguments to the supplied schema when the model and request configuration support it and the schema meets strict-mode requirements. Check the exact API path’s supported JSON Schema subset before depending on strict behavior. Do not assume every provider or model accepts the same schema features.
Choose the interface that matches the task

Model Context Protocol (MCP) is an interoperability layer: it standardizes how compatible clients discover and invoke tools. It does not make a tool’s contract clear merely by carrying a schema. The operation still needs an accurate description and an implementation that enforces its rules.

Design a tool contract the model can use correctly
Name the operation for what it does
Use a specific, action-oriented name rather than a broad label such as manage_account. Names such as get_invoice_status or create_support_ticket help distinguish operations. The name should match actual behavior, not an aspiration or marketing description.

Explain when to call it and what it changes
Describe the tool’s purpose, the circumstances in which it applies, and any meaningful limits or side effects. Make distinctions between operations clear—for example, looking up a record is different from changing it. Keep the description aligned with the implementation; misleading or vague prose undermines an otherwise precise schema. OpenAI’s plugin guidelines similarly recommend descriptive names and accurate, useful tool descriptions.
Make arguments explicit
Put expected fields and data types in the input schema instead of relying on the model to infer them from prose. Specify which values are required and constrain accepted values where the target interface supports it. Avoid asking for information the application can determine safely and reliably itself. If an input has a consequential interpretation, document that meaning rather than using an ambiguous field name.

For example, a read-only invoice lookup might accept an invoice identifier and optionally a flag to include line items. That contract is easier to use than a generic “billing” tool that accepts an open-ended request. The example describes an interface shape; it is not a provider-specific schema definition.
Define output shape where available
If the protocol or API supports an output schema, use it to document the result the tool returns. Distinguish successful results from failures, and avoid presenting a tool’s output as verified fact unless the implementation has established that. Structured output makes the data shape explicit; the application still needs to assess whether the values are valid for its workflow.
Validate at the application boundary
Provider-side schema enforcement is useful, but it is not a substitute for application checks. Validate calls where your application receives them, and validate tool results before passing them to later steps or external systems. This boundary is where the application can apply business rules, confirm that referenced records exist, and reject values that are structurally valid but inappropriate.

- Check that inputs meet both the schema and the operation’s business rules.
- Verify that the acting user is authorized for the requested resource and action.
- Validate tool results before using them in a later call, displaying them as trusted data, or storing them.
- Set explicit limits and handling for timeouts and downstream failures.
If an SDK converts a schema into a stricter form, inspect the transformed definition and test the actual invocation path. OpenAI Agents SDK documentation describes schema conversion as best-effort; do not assume the SDK’s transformation guarantees that a target model or endpoint will accept the resulting schema.

Choose deliberate failure behavior instead of letting tool errors become arbitrary text. Depending on the interface and task, a failure may be represented as an exception, a structured error result, or a controlled message visible to the model. Keep error details truthful and useful, but do not expose secrets or internal information the model does not need.
Different failures call for different responses. An invalid argument may warrant a clear correction request; a permission denial should not be reframed as a successful result; a timeout may be retried only when retrying is safe for that operation. Treat tool-returned content as data to assess, not as an instruction that overrides the agent’s governing rules.

Keep permission and approval controls outside the schema
A schema can constrain the shape of a request; it cannot establish that the user is allowed to make it. Authorization belongs in the execution layer, where the application can check identity, resource access, and action-specific permissions. Likewise, a schema cannot make side effects reversible.
Use least-privilege access and separate read-only operations from operations that create or change data. For sensitive actions, require confirmation at the appropriate point in the application. MCP’s Server Tools specification recommends interfaces that make available tools and their invocations clear and preserve a human’s ability to deny calls. Clear controls matter because valid arguments can still request an unsafe or unauthorized action.
These safeguards address risks schemas do not solve. Google Cloud’s AI security guidance identifies prompt injection, insecure tool chaining, and naive error handling as concerns for agent systems. In particular, do not treat text returned by a tool as inherently trustworthy just because the call and its arguments followed a schema.
Check these five things before choosing an approach
- Task shape: Is the agent invoking an operation with arguments, returning a structured answer, or doing both?
- Runtime support: Does the exact model and API path support the needed strictness and schema features?
- Integration boundary: Is a provider-specific function definition sufficient, or do multiple compatible clients need MCP discovery and invocation?
- Validation and recovery: Which application layer validates inputs and outputs, and how are invalid calls, timeouts, and tool failures handled?
- Risk and control: Which operations are read-only, which create side effects, what permissions are granted, and when must a person be able to confirm or deny a call?
There is no basis here for calling MCP or schema-first design universally best, or for claiming schemas improve every agent task. Choose based on the operation, runtime support, integration needs, and risk controls. A well-shaped contract is one reliability measure within that design—not a substitute for sound execution.
