An effective customer service quality assurance (QA) program turns service standards into observable behaviors, reviews interactions consistently, and uses the findings to improve both agent performance and the systems agents rely on. Start with a short scorecard tied to customer needs, calibrate reviewers, coach with specific examples, and pair QA results with customer feedback and operational measures. There is no universal scorecard or review frequency: set both to fit your channels, risks, and workload.

What customer service QA should accomplish

Quality assurance is a repeatable improvement loop, not simply a score assigned to an interaction. A working program defines service standards, evaluates calls, chats, emails, or other interactions against them, gives agents useful feedback, looks for recurring patterns, and checks whether coaching or process changes help.

The program should reflect the outcomes your organization actually values. Those might include accurate resolutions, respectful communication, policy adherence, lower customer effort, or a consistent experience across channels. Assign clear ownership for maintaining standards, selecting and reviewing interactions, coaching agents, and reporting results. Set performance targets only after you understand the baseline and its context; example targets published by vendors are illustrative goals, not universal benchmarks.

Build a scorecard agents and reviewers can use

Translate broad service principles into questions a reviewer can answer from the interaction. For example, “be helpful” is hard to score consistently; “the agent gave a correct answer that addressed the customer’s stated issue” is more observable. Zendesk recommends beginning with three to five categories and revising the scorecard as the team learns what it misses. That is practical vendor guidance, not an industry rule.

Use only the categories that support a real decision. A long form can bury important behaviors and make routine reviews harder. Keep the first version concise, document how to score edge cases, and tell agents what is being evaluated and why.

Adapt criteria to the channel

Some behaviors matter in every channel, while others are channel-specific. Zendesk’s scorecard guidance offers examples: email reviews can emphasize completeness and clarity; chat reviews can consider pauses and multitasking; phone reviews can consider listening, pacing, and voice communication. Treat these as options to adapt, not mandatory dimensions for every team.

Decide how interactions will be reviewed

Set a systematic selection policy that covers relevant channels and gives appropriate attention to high-risk cases. Define how interactions are selected, how often each agent and channel will be covered, and how serious findings are escalated. The available guidance does not establish a universally valid sample size or review frequency. Choose a policy based on interaction volume, risk, team capacity, and what decisions the results need to support.

Manual sampled reviews can let reviewers examine interactions in context, but coverage is limited by reviewer time and selection rules. Software-supported or automated review may extend coverage and organize findings, but coverage alone does not establish that evaluations are accurate or useful. Whichever approach you use, make clear which interactions are included and how the sample was selected before comparing results.

Calibrate reviewers before comparing scores

Calibration helps reviewers apply the same criteria and rating scale. Have multiple reviewers score shared examples, compare their decisions, and resolve differences in how categories, not-applicable items, critical failures, and written feedback should be handled. Repeat calibration when standards change or disagreement suggests reviewers are drifting apart.

  1. Select shared examples. Choose interactions that represent routine work as well as borderline cases.
  2. Score independently. Reviewers apply the current scorecard without coordinating their ratings first.
  3. Discuss differences. Identify whether disagreement came from unclear wording, missing evidence, or inconsistent interpretation.
  4. Update the guidance. Clarify definitions and examples, then make the agreed interpretation available to reviewers and agents.
  5. Recheck alignment. Use another shared example after meaningful changes to confirm that the rubric is understood consistently.

Turn review findings into coaching and process improvements

Useful coaching names the observed behavior, explains its effect, and gives the agent a practical next step. Recognize effective behaviors as well as opportunities to improve; a review should help an agent understand what to repeat or change, not merely deliver a number.

Look beyond individual scores for repeated patterns. If several agents struggle with the same answer, the cause may be a knowledge gap, unclear documentation, or a confusing workflow. If customers repeatedly encounter friction, the root cause may be a product or process rather than an agent’s conduct. Track agreed follow-up and recheck relevant interactions to see whether the change addressed the issue.

ICMI/NICE’s 2019 executive summary reported that 69% of surveyed contact centers handled coaching-scheduling work manually and 32% expressed interest in automating it; 67% reported coaching-effectiveness evaluation as manual and 33% expressed automation interest. These are historical survey findings, not current market shares or evidence that a particular coaching tool improves outcomes.

Measure quality alongside customer and operational outcomes

Track internal QA results by category, agent, channel, and time period, then read them alongside customer feedback and operational outcomes. Depending on the service model, useful companion measures may include customer satisfaction (CSAT), customer effort, first-contact resolution, resolution time, and escalations. A single aggregate quality score can hide a recurring weakness in one category or channel.

Do not use speed as a stand-in for quality. Zendesk’s admin guide notes that response-time metrics cannot show whether advice was incorrect, an agent was rude, or a security step was missed. Likewise, an internal score alone does not explain how customers experienced the service. Use the measures together to understand both what happened and where improvement is needed.

Zendesk QA documentation describes pass rates as the share of reviews that meet a defined baseline and its Reviews dashboard as supporting category-level analysis and inspection of contributing interactions. These product capabilities can help organize analysis; they are not independent evidence that a tool improves service outcomes.

Choose an operating approach or software

Keep the program current and comparisons fair

Revisit the scorecard when customer needs, policies, products, channels, or risks change. Explain changes to agents and reviewers so a new result is not mistaken for a performance change when the yardstick itself has shifted. Compare trends over time only when scoring rules and sampling remain sufficiently consistent; otherwise, annotate the change and interpret the periods separately.

Historical ICMI material illustrates why dates matter when discussing adoption. Its guide, labeled first edition and approximately 2015, reported that 82% of contact centers measured contact quality, 95% of centers supporting inbound phone to a live representative monitored quality on that channel, and 95% conducted coaching based on quality-metric outcomes. These are historical survey figures, not current adoption estimates.
